I learned a few things in the two years I spent at business school. I learned that money today is worth more than money tomorrow. I learned how to open a bottle of beer without using a bottle opener. And I learned the importance of proper market segmentation when it comes to business strategy. I distinctly remember learning that you segment a market based on buyer needs. The analogy we were taught was about a market for tea. When there was only one company in this hypothetical market they took a survey of what temperature tea people liked to drink. Some people preferred iced tea and some preferred hot. The company averaged these temperatures together and sold lukewarm tea. As the only player in this hypothetical market they had a monopoly, but there was room for competition. A new player entered the market and segmented it by buyer needs. They quickly realized that some people preferred iced tea while some preferred hot. They focused exclusively on the iced tea drinkers, providing a cold beverage in the refrigerated section of the grocery store. They advertised how cold their drinks were, and they quickly took over the iced tea drinking segment of the tea drinkers market - both stealing share from the initial player and growing the market overall. For some reason I’ve remembered this story over twenty years - and I reference it all the time. How do you find the market where someone is selling lukewarm tea and reach the customers who are looking for something specifically better for them?

I learned so much starting my career at Google. One of the best pieces of product advice I ever received was from Marissa Mayer: You can learn a lot from collecting data from thousands of users—or by watching just one. Last summer, I watched one of our customers use Ensis AI, and it completely changed our product strategy. We started as a web platform where users could upload RFPs, leverage AI to parse and outline them, and generate draft content based on past proposals. But watching Jordan work was eye-opening—he was ignoring our web drafting entirely and just copying and pasting our AI-generated text into a Word document. When we asked why, it was clear: his company wasn’t moving away from Word. Period. That moment shifted everything. We decided to build Word and Excel Add-Ins for Ensis and focus on companies that want AI-powered efficiency without changing their existing workflows. Since announcing this pivot, the response has been incredible—and it all started by watching just one user.
