If you want your people to take ownership, give them ownership. Nearly 11 years ago, when I first started working with Jocko Willink at Echelon Front, I noticed something. Every time I called him with a problem, his response was always the same: “What do you think we should do?” At first, I didn’t always have a confident answer. My internal dialogue was often: “I don’t know—that’s why I’m calling you.” But I’d offer a potential solution anyway, and 98% of the time, he would simply reply: “Execute.” Once in a while, he’d ask a few earnest, clarifying questions to help me refine the plan—but it was still my plan. And because it was mine, I owned it. I was driven to make it work. I didn’t want to let him down. I didn’t want to let the team down. Over time, those conversations evolved. ?? I stopped calling to ask what we should do. ?? I started calling with a plan already in mind. ?? Eventually, I was just calling to say, “Here’s what we did. Just keeping you in the loop.” That’s the power of leadership that empowers others. Jocko always had a solution ready—of that I'm certain. But he knew the best plan wasn’t his. It was mine...because I would own it and execute it with everything I had. The best leaders provide their people with opportunities to lead—to solve problems, to contribute to the mission, to create and implement plans. They recognize that the people closest to the problems are almost always the best suited to solve them. When we give people ownership, we send a clear message: You are trusted. You are valued. Your ideas matter. That’s how you build a culture of ownership—where every member of the team feels empowered to step up and lead. But it starts with us, the leaders. We have to check our ego. Resist the urge to jump in and solve the problem ourselves. What’s the biggest obstacle to taking ownership? That little voice inside of us that says, "This isn't my fault," or "They should've known better," or "I shouldn't have to do that." Our ego. Our ego wants to shield us from responsibility, but in reality, it stops us from looking inward and solving the problem. So, in order to check our ego, we must redirect our mindset and ask ourselves earnest questions. When things go wrong, the real question isn't "Who's to blame?" The real question is: What could I have done differently to ensure a successful outcome? Could I have communicated more clearly? Where could I have provided better guidance and training to someone? How can I build a better relationship with others I depend on? Those are the questions that drive high-performing teams, and they can only be answered when we subordinate our ego. Self-awareness isn't just about knowing your strengths and weaknesses. You have to understand your impact on others and be willing to accept that impact, even when it’s not what you intended. We tend to overestimate our relationships. We believe we communicate clearly with the right tone and tact. We assume we have more leadership capital than we actually do. We think we are aware of how self-aware we are. But our assumptions can lead us astray. We must consistently make an effort to pay attention to people's responses, outside feedback, and our relationships. Self-awareness allows you to recognize how you’re the problem—and, more importantly, how you need to change. It’s not always easy, but the best leaders don’t avoid tough truths; they embrace them.
