The world of manufacturing 'start-ups'... What can we say here... tireless, grinding, selfless, not for the faint of heart... anything but EASY! ?? Having done four of them in the last five years, I can speak from experience... they can take it out of you but can also be some of the most rewarding and 'molding' endeavors in your personal/professional journeys. Here are the Top 5 life lessons I learned: 1) Humility: What you think you know doesn't count. Sometimes the education, years of experience, and past successes won't amount to a "hill of beans" when it comes to the GRIT required in building out a successful organization and the processes to support it. 2) Sacrifice: Not in the sense of giving your time and energy (that's a given), but in the way of putting your needs last for the greater good of what you and your team are building and what's to come. 3) Camaraderie: Building teams you TRUST and RESPECT are critical... you spend a LOT of time with these people and having each others backs through the good and the bad times without fail are imperative. 4) Resourcefulness: Sometimes you have to play the hand your dealt... when things don't go as planned you have to pivot, improvise and show creativity in order to move forward. 5) Perseverance: The internal fortitude you need or develop in the process is something that is a life skill and that you carry throughout your career. You will win some and loose some, but that doesn't define you... how you grow and learn from it defines you. Key. Performance. Indicators. Ahhh, yes... everybody loves a good measurement on how the business is doing against a target. But does your organization have the right mix of LAGGING vs. LEADING KPIs? Do you know? Let's take a minute to define what both are and give some examples: Yes, there are lagging and leading Key Performance Indicators (KPIs), and they serve different purposes in measuring performance: 1) Lagging KPIs measure past performance and reflect the outcomes of actions that have already occurred. They show results after the fact, helping to understand the effectiveness of past decisions/actions and are easy to measure since they rely on historical data. The downside to these KPIs is that they are less actionable, since they describe what's already happened. Here are a few examples: ?? Revenue: Measures total income from sales, showing what was earned over a period of time. ?? Voice of the Customer (VOC): Indicates how satisfied customers were with a product or service based on past interactions. ? Employee Turnover Rate: Measures how many employees left the company, reflecting past HR performance. 2) Leading KPIs measure activities or metrics that predict future performance. They focus on helping to ANTICIPATE trends/results and give an indication of where things are heading. The downside to these KPIs is that they are more difficult to measure and less straightforward to interpret. Here are a few examples: ??Sales Leads: The number of leads or prospects generated, which can indicate future sales growth. ?? Statistical Process Control (SPC): Involves monitoring and analyzing real-time data from processes, such as product quality or service efficiency, by tracking variables like defect rates, process variation, and control charts. This allows businesses to take corrective actions before significant issues or defects occur. ??Employee Training Hours: Investing in employee development can indicate future improvements in performance or productivity. Using a combination of lagging/leading KPI's are integral for any business, but it's not a 'one size fits all' approach. Business size ($$ or headcount), culture, or strategy all play roles in what KPIs are chosen and what's important to measure and track. Using both types of KPIs together provides a more holistic view of an organization’s performance, combining both reflection and anticipation. Let's talk mentorship... Have you ever woken up or reflected on your career and thought: "How did I get here?". What tangible actions did you take to progress (or regress) and what INTANGIBLE actions occurred that you were fortunate (or unfortunate) enough to benefit from? About a year ago, I asked myself these questions and I spent a lot of time... I mean A LOT of time to reflect on the answers. Then I started reconnecting... because the truth of the matter is that I wouldn't be where I'm at without valuable MENTORS. Mentorship isn't about grabbing drinks after work with colleagues, becoming 'buddies' with your peers or having an 'inside track' to progress up an organizations ranks without putting in the sweat equity. No, it's much deeper than that and plays a critical role in fostering growth, learning, and innovation across various fields. Here are some key points as to how and why mentorship is so critically important: 1. Knowledge Transfer: How many organizations fail at this? More importantly, how many LEADERS fail at sponsoring an early entry professional in order to pass down specialized knowledge and expertise from EXPERIENCE? If not for true leaders in my early career I'd be drastically behind the learning curve and competency build needed to understand business at a high level and industry dynamics within disciplines. 2. Cognitive Development: Research shows that mentorship enhances cognitive and problem-solving skills by exposing mentees to diverse perspectives and critical thinking strategies. This GROWTH can lead to improved decision-making and creativity. 3. Emotional and Psychological Support: How many leaders in today's environment often comment: "The workforce isn't the way it used to be!"?Well, no offense, but it sure isn't... and 20 yrs from now, it will be different again! Mentorship engagement provides encouragement, guidance, and feedback, contributing to the RESILIENCE of mentees. Mentors create CHANGE AGENTS for future workforces. 4. Professional Advancement: Mentorship is tied to career progression, but it's not a FREE PASS. Successful mentors challenge the status quo and give constructive feedback in a way that their mentees can understand to better problem solve, respectfully debate, and achieve higher productivity or success. 5. Innovation and Discovery: Mentorship creates environments where mentees can experiment, ask questions, and explore new ideas. This collaboration drives innovation and 'new ways of doing things'... with the eventual goal of the 'student becoming the teacher'. In 80% of manufacturing businesses I visit, your Factory Leadership don't hold this meeting. If they do they complain, there is little value from it. No actions, no insights. Why? the Leaders don't listen, they talk. Perhaps you don't see value that the best performing manufacturers see in this meeting. It's the meeting manufacturing firms should hold every day. No matter what happened in the previous meeting, the day before. Things WILL have changed. It's held every day for 5-10 minutes. 5-10 minutes for a Daily Meeting or Huddle when Leaders listen to staff covering the following areas; ???????????? - Have there been any near misses or incidents? Any reports of emerging safety risks? ?????????????? - Any reports of items not meeting specifications, where production time has been wasted. Poor quality raw materials, parts, instructions. Have Corrective Actions have been agreed? Do we need help from others? Engineering, Procurement, Sales? ???????????????? - Did we deliver work, orders, on time to THE schedule? Do you even have a Schedule? Do we know what we need to deliver Today, Tomorrow? Do we have everything we need? People, materials, drawings, machines? ???????????? - Any sickness, absence to report, holidays today or tomorrow. Any training in plan this week? Cost - Some try and check this. I don't bother. If you're hitting schedule you should be achieving the costs. It's an assumption but one that often works. The Daily Meeting is your chance to check in every 8 hours. If you have 10 staff, they have completed 80 hours of work between one daily meeting and the next. Do it only once a week, That's 400 hours between meetings. Got more staff? you can do the maths. Many things happen in factories every day. No two days are EVER the same. You already know this, I'm not telling you something new. Things happen which you'll be aware of, things you won't be aware of, YET. I guarantee it. The Daily Meeting Is for you to listen, every day. You're listening, focussed on; Safety issues, that have arisen since the last meeting. Quality issues that have wasted and lost production time. Knowing if you will deliver to customers on time. Keep the sales promise. Where lack of skills, people is impacting the business. In summary, you're finding out which teams, people need your support to get things done, get things out of their way. Everybody loves a good movie! If you haven't seen it yet, 'The Founder' (released in 2016) is the inspiring yet sometimes grim representation of how the McDonald's franchise was started by Ray Kroc. I'm not going to steal the punchline... just watch the movie... it paints a realistic picture of business that sometimes goes unseen by the general public. What I found most interesting in the movie is the real life use of Value Stream Mapping (VSM) and work flow! YES, a fast food restaurant, optimizing it's flow and processes as depicted in the below snippet. Now, this isn't your conventional VSM... I'm sure that some would say, well it doesn't include cycle or takt times, uptime, efficiency rates, etc. But that's not the point... the point is two LEADERS took the TIME and EFFORT to bring their TEAM together to look at current state of 'operations' versus a 'future' state and TOGETHER they optimized 'production'. And built an empire. Dynamic Opex understands the technicalities of Lean, but more importantly we see the critical role of leadership engagement to OPTIMIZE, EMPOWER, and IMPROVE.
