Alloy Labs is a consortium of community banks working together to serve evolving customer needs in a rapidly changing world with the insights, resources, and scale of a top 10 bank. Viewed as a single entity, we combined total assets of nearly $500B, which gives us the scale to work with large providers and provide a scaling path for startup partners. We use the knowledge of the network to develop insights that drive partnerships, product development, and strategic investments. We operate 7 Centers of Excellence: 1. Automation & AI 2. Banking as a Service 3. Cybersecurity 4. Data & Analytics 5. Innovation Culture 6. Marketing 7. Strategy & Business Model We’ve created infrastructure initiatives including a payments company, a fraud fighting cooperative, and a digital identity consortium. Our accelerator program focuses on how startups and banks can partner for mutual benefit rather than company building. Almost all startups sign at least 1 bank partner before the program ends and most see significant acceleration in the first 6 months. We also have a multi-tenant corporate venture capital fund where we invest in strategic, bank-adjacent spaces where our network can provide significant value as seed-stage companies scale without taking up a large share of the cap table.

    The Invisible Heist: How Software Companies Are Quietly Stealing Your Commercial Relationships Banking executives, your business customers aren’t leaving you for another bank— they’re leaving banking altogether— at least partially. For now. Last week as part of our #UnbreakTheBank series on the Breaking Banks Fintech Podcast, Fintech Takes founder Alex Johnson joined Velocita founder Barb MacLean and me on to break down how embedded lending is systematically dismantling banking relationships as Quickbooks, Square, Toast, and others integrate financial services directly into business workflows. This may be the most significant existential threat to community financial institutions since the 2008 crisis: the systematic extraction of business banking services into everyday business software. Community banks are hemorrhaging 12-18% of operational deposits annually to companies that don’t even consider themselves “banks”... and they are successfully moving upmarket. The competitive battlefield has shifted, and “relationship banking” is not enough to compete. Customers are integrating business solutions into their daily workflow, and banks risks being shut out altogether. The future isn’t about being the best business bank – it’s about being a relevant layer in the best business experience.     Banks love to tout their "unique strategies" (spoiler it is usually "our unique relationship with our customers"). Reality: must are doing exactly what every other bank is doing. I start most first conversations with bank CEOs by asking about their strategy. Inevitably the strategic plan includes obligatory buzzwords like "digital transformation," "customer-centric approach," and "operational excellence" pillars. I like to follow up by asking what they were deliberately choosing NOT to do. The silence is usually deafening. Most strategic plans are not strategic. They are a wish list. Real strategy hurts. It means saying no to good opportunities because they don't fit your differentiated approach. It means making trade-offs that your competitors wouldn't make - and sticking to them even when it's uncomfortable. Michael Porter taught me that strategy isn't just about being different - it's about being different in ways that create sustainable advantages. When I worked with him years ago, it was drilled into us that what you choose not to do defines your strategy more than what you pursue. But regulated entities face a special challenge. Banking exists in an ecosystem that rewards conformity and punishes deviance. A bank CEO recently confided: "My examiners get nervous when we're too far from industry norms. They prefer we look like everyone else." This creates the strategy paradox for banks. Success requires differentiation, but regulation encourages sameness. The banks that succeed don't ignore regulation - they work within it to find meaningful differentiation. One consortium member focused on a very specific customer segment within CRE they could serve exceptionally well rather than trying to be everything to everyone. Their efficiency ratio shows it works. Strategy isn't about checking boxes. It's about making deliberate choices that create sustainable differentiation - and having the courage to stand behind those choices when conventional wisdom pushes back. The hardest part? Saying no to opportunities that don't fit your strategy, even when they seem profitable in the short term. Real strategy requires marching to the beat of a different drummer.     Yesterday's Executive Order on cybersecurity is a win for digital identity. In it, President Biden: - Mandates agencies to accept digital identity documents for public benefits - Requires that solutions "are interoperable with relevant standards and trust frameworks" - Mandates "user privacy and data minimization" - Prohibits tracking or surveillance of digital identity document presentation Admittedly, the timing is bittersweet. With just 3 days left in office, this EO validates what many of us have been saying: our digital economy needs better ways to establish trust. This isn't about politics - it's about safety. Every American deserves to know their identity is protected online, their transactions are secure, and their privacy is respected. My hope is that this remains a priority, because fraud and cybercrime won't wait for the next election cycle.
