Trust. It's inversely related to this one behavior. Self - Orientation. When trying to build trust, Self-Orientation will have 2x the impact than any other factor (Credibility, Reliability, and Intimacy). Self-Orientation: Our focus, is it on me or on them? Am I trying to help myself or help them? Trust is built by pushing down your self interests in favor of others. It's truly listening and Taking actual interest in others, Their passions, and Especially their problems. Here's the formula for trust: Trust = ( Credibility + Reliability + Intimacy) / Self-Orientation Just focus on Self - Orientation as it will have 2x the impact of any of the other factors. Who are you helping today? What self interest are you pushing aside to focus on someone else's passion? Going from mediocre to average in an area, seems doable right? That's $660k of impact for the KPI of Revenue per SF. IMO, just getting to average can be some of the lowest hanging fruit for businesses. Actually, both Revenue per FTE (Full time equivalent) and Revenue per SF (Square Foot) both show that getting to average would yield incredible results. See Comments for details on each metric. BUT how to know where your performance in an area is mediocre vs not? That's where benchmarking comes in handy. Each industry should have valuable benchmarks for key areas. We found NONE for breweries so we're creating them. Yeah cool, there are some for the mega breweries, but we want this information available to the local brewery at 660bbl's. Two asks! 1. Your Bottom Line Loves Efficiency More Than Sales! Here's why: When reviewing an idea to bring in $1,000 vs save you $1,000, what are you picking and why? I pick the savings and this is why I value a dollar saved at 2x that of one earned: Because that savings goes right to my bottom line. Because that savings enables my people. Because they start to think how can we improve this process. Because we can invest that back into the business. Because we will continually look for ways to improve all aspects of the business. That $1k of savings will increase the profit margin of every sale in the future. I can still recall the day that Patrick Schultz showed us the bottom line impacts our team was having. How I would have a 10% bottom line impact in any business tomorrow, Using a brewery for example: 1?? Set the course for what we want to accomplish with our team: ? A goal of 10% change in our bottom line. Determine what that would look like in our business. What are the current revenue streams, current profit margins on each and current operating expenses and their actual #’s? Get existing process mapped out onto a whiteboard or into a program like MIRO. 2?? Let’s ideate. Generate a lot of ideas on ways to improve the business. Understand what that idea would look like, what impact the idea could have. I like to use sticky notes and place them onto the process areas on the whiteboard. Find the balance of getting super specific with ideas vs identifying areas of opportunities.? ? For example with breweries, reducing loss throughout system vs improving canning or draft pour losses, increasing the avg customer check vs sell more to-go beers, or improve profitability in wholesale vs removing draft IPA sales. 3?? Prioritize collaboratively. Align on what easy to implement and high impact mean, then individually evaluate each idea.?I love flip charts and red dots for this exercise. Then, as a group evaluate and prioritize 2 ideas to move forward with. Rigorously debate differing perspectives and come to a consensus on rough estimates. I like to get deep on the first idea then use that as the basis of comparison for the rest of the ideas. 4?? Implement and realize the ideas impacts!?Track and monitor the indicators of success (KPI's) for each idea against targets. Once the ideas become business as usual, head back to #1 and start over.?The more we can get through this, the more impact we will have on our business. Here's the 4 ideas that I'd recommend prioritizing in breweries tomorrow (pls only pick 2 though): ? Increasing the average check per customer through improved relationships between customers and staff (3 specifics: encouraging flights, asking about merch and suggestion to-go beers), ? Decreasing loss throughout process -> I'd map out each step in the process where loss can happen, identify how much loss is occuring at each step, then track and monitor this weekly. ? Improve metric of Rev / FTE through more effectively matching staffing levels, including usage of managers to be doing, to the demands of the customers/ ? Decrease vendor spend through better tracking and discussions with vendors (including electrical spend). What would you add here? This is how I eat my own words... Prioritizing the ideas to build my business that will have the biggest impact in the shortest time with the simplest means. My target is to implement 2 new ideas every 6 weeks. To make each of the ideas become business as usual before moving onto the next. To implement each in the most strategic and best way possible. 1st, I created an easy to use FREE workshop tool to called "Collaborative Prioritization." This will be a complete solution to the problem of where to go next, what idea will have the biggest business impact. I determined that this guide will have the biggest impact for both myself and for my clients, with the simplest means (using a pdf guide to walk you through how) in the shortest time (you can start today and see KPI impact in weeks!). Defining criteria for Prioritization. High impact and easy to implement will mean something different for everyone. Impact can be evaluated by the following: - Cost savings, - Revenue generation, - Brand differentiation, - CO2 footprint reduction, - Risk reduction, and/or - Quality improvement Easy to Implement could be evaluated using the following: - Time to implement idea fully, - Complexity of idea, - Cost associated with implementation, and/or - Level of effort. Working through what scale will be used to determine how ideas will be prioritized will create value for you and your team. Use a worksheet like the one below, collaboratively work through each question and write down the agreed upon answers on the board. Lean on these answers as ideas are evaluated. This process can be used by operations (both production and front of house), marketing, sales, and management to determine where to go. What new ideas to implement. What strategic direction to take. Using a collaborative approach like this will do the following: - Increase buy-in from the team, - Increase the likelihood of success, - Decrease seniority influences, - Decrease bias' from hierarchy of organization, and - Promote and leverage diversity of thought and perspective This isn't just for breweries or for waste water treatment facilities, both of which I've seen shocking successes with, this is for you. This is for the team lead that is looking to leverage their teams experience to crush their goals. The highest paid person always has the best ideas... Think again—true innovation knows no rank. It's a familiar scenario: the opinion of the highest-paid person (HiPPO) often overshadows others in the room. The newbies keep quiet and let the experts share their ideas. They default to thinking like the person with 30 yrs experience. The new cellar person keeps an idea quiet and lets the head brewer's ideas fly.
