You’re working on a complex system architecture project. How can you ensure you meet your deadlines?

Define the problem statements and pain points in the As-Is architecture from operational and process angles first. Thereafter, you will be able to visualise what can be further improved that can evolve as tangible requirements. A mind map can be crafted to help you to derive the future state architecture pattern. If the future state is too complex, break it down into MVP and design the improvisations as tranches.

1. Nobody can *ensure* meeting deadlines. If they say so they are lying. If it's not something you have done several times before, I suggest you multiply your estimated schedule by 3 and plan accordingly. 2. First of all write a clear ERS. In a good ERS: a)Every requirement is verifiable. b)There is no implementation idea. It specifies "what", not "how". 3. Put a good team together and work hard. Don't believe your initial plan too much, but believe your team to figure it out. If you can't trust the team, plan to fail. Any more specific advice beyond the above can not be universally applicable.

I think it's extremely necessary to communicate with everyone interested in the project (stakeholders, technical team, business team, etc.). And map all the technical points involved (integrations, configurations, etc.) An approach that I really like (and I use; and I defend) is to think/design the project Architecture completely focused on the Business. And, above all, prepare for it to evolve along with the Business. A concept that I really like is called Minimum Viable Architecture (MVA), where we increase and refine the Architecture during the project. In this strategy, we learn over time. The longer we postpone technical decisions, the more information we will have for more accurate decisions.

Manage Scope Creep: Monitor changes to project scope carefully and assess their impact on deadlines and resources. Avoid scope creep by prioritizing changes based on their value and feasibility and obtaining approval from stakeholders before implementing them. Approach task breakdown with the understanding that complexity often brings uncertainty. Obviously divide the project into manageable parts, but do so with an awareness that how these parts fit together may change. Nothing can be more debilitating than a rigid plan that has to go 100% perfect.

Based on my experience, breaking down the task into phases and milestones for each phase is an important step in any bigger system development. 1. As part of the planning and business objectives divide phases for any big system. 2. Define the milestones for each phase. 3. Planning the number of right skilled resources is another important thing by assigning proper roles and responsibilities. 4. Identifying cross dependent components and team and early notification. 4. Early notification of the Quality analysis team for better coverage/regression cover. 5. Tracking and monitoring the schedule for phase wise and mileston wise delivery.

After planning, decompose your project into manageable, measurable tasks using a Work Breakdown Structure (WBS). This organizes tasks into phases, deliverables, and activities, aiding in estimating time, cost, and resources. Assign roles and responsibilities accordingly. Employ a Gantt chart for visualizing the schedule, dependencies, and milestones, enhancing project management efficiency.

I had a week to divest a group of investors from Wells Fargo to their own firm. They had to be 100% operational, day one after their blackout period. Task breakdown and understanding the dependent (critical path) pieces to ensure it all came together, and to understand where slippage was likely to occur, such as Internet/phone circuits (and they did have delays). For an office of roughly 15 people, I documented over 300 task items, as if this was a rocket launch checklist. No step left undocumented. Even things as simple as "connect printer" were laid out. In an age of "agile" and "kanban" thinking, sometimes, a linear project file or spreadsheet to bring clarity and organization to a long list of tasks works wonders.

Act fast to create a baseline definition of the architecture. Use assumptions and don’t wait for decisions. Then iteratively add more layers and more detail. Without some working assumptions on the core architecture , the design space to explore is huge and unmanageable.

I'd prefer using Continuous Delivery to iterate over the user stories. Good planning, where all the teams are involved (including clients) is important, and understanding the business value of particular stories. Use stories rather than tasks and decide later on what technical tasks could accommodate these required functionalities of the story. Breaking stories into smaller parts is one of the most neglected part, creating issues with a constant iteration process.

The act of prioritizing and iterating emerges as a philosophical guide towards achieving our milestones. This practice is not merely about selecting tasks based on urgency or importance. Prioritize tasks by asking not just "What is urgent?" but "What will drive the most value?". This approach requires a profound understanding of your project's goals and the interconnectedness of its parts. Remember, value is not always money, it can be time saved for example.

Plan ongoing and continues integration stages, starting with pairs integration and adding more and more components. Use the CI/CD as a guideline throughout the development processes and don't just wait for the development to end before you start the integration. By defining the API between any two parts and testing it continuously, you will find a lot of bugs in the early stage. Also, when planning integration of two components, consider using a mock component if you have one component ready much earlier than the other, in this way you get to differentiate the API test and the internal logic of each component. There is no "correct" architecture. It's about taking all the business pressures, understanding the constraints of the system and adapting it as it evolves. The architecture should be flexible enough to bend and flex. Where these points are, needs to be discovered with the business, and it takes a lot of experience and intuition to see these problems before they arise.

Open communication with stakeholder is one of the most important stepping stone of any big and complex system. 1. Keep open communication by collaborating with Product Managers, Program Managers, and architects. 2. Keep communication channels open with other stakeholders like higher management. Keep updating them with goals, progress, and challenges. 2. Understand the different perspectives. 3. Foster the environment for open discussion with the technical team. Facilitate the team. 4. Have regular progress check by having weekly meetings with the leads. 5. Define the process for regular demos for early feedback from field engineers.

Effective collaboration and communication are vital in complex system architecture projects. Sharing your vision, goals, progress, and challenges while listening to feedback, suggestions, and concerns from your team, clients, and stakeholders is essential. Utilize meetings, emails, chats, reports, presentations, diagrams, prototypes, and code reviews as tools to enhance communication and collaboration, ensuring a cohesive and informed project environment.

Utilizing metrics like scope, schedule, and cost, alongside tools such as dashboards and charts, helps track progress effectively. In my experience, addressing issues early through regular audits and stakeholder feedback has been crucial in staying on course. Early integration testing of the components is vital if you want to meet the deadline. It's not just about meeting a deadline, in the early stages, it is also about finding those architecture constraints/limitations that pose a risk to the delivery of the project, whether related to timeliness or capability.

A project's journey illuminated how adaptive strategies, when faced with unforeseen technological hurdles, not only salvaged the timeline but also enhanced the final product's resilience. I have seen a lot of code from big companies, all of them always fall under the same problem: Deadlines before goals, which derives in quantity before quality, and in big teams I noticed that developers hardly follow the base architecture when deadline is closer. Even though they follow agile methodologies, deadlines always kill a well designed architecture.

Once you have your architecture in place, getting a simple POC done with a varied user load will help you find constraints that might not be found during the design phase. E.g. infra bottleneck, cost shoot up, tech stack inefficiencies. This will be an iterative process, where you will find your final answers fitting within constraints.

By clearly defining your objectives for each day, starting from day one. This can be tricky sometimes, but you just have to know that no body cares about flimsy excuses
