In my experience of managing the data and coaching the people: I like to use the 3 I's approach at first. Investigate/Identify/Isolate 1) Investigate that the measurement formulas are correct 2) Validate that they are being entered correctly 3) Analyze that the data sources are all being accounted for and there is no leakage. 4) Identify if the performance issue is a global issue or an agent issue 5) Isolate the issue to the source of leakage. If it is team oriented, have a meeting with the team and discuss. It is critical to manage your data on daily basis. This will ensure that you stay proactive and not reactive. Including the team and making sure they understand the "why" is also strongly recommended.

The first step is to make sure that your data sources are reliable, accurate, and consistent. You may be using different platforms, systems, or methods to collect and analyze your data, such as spreadsheets, dashboards, surveys, or reports. Check if they are updated, synchronized, and compatible with each other. Look for any errors, gaps, or outliers that may skew your results. If you find any issues, correct them or find alternative sources that can provide more valid and relevant data.

The next step is to compare your data with your goals and expectations. Compare your data with these goals and see how far or close your team is from reaching them. Identify any gaps or deviations that may indicate a lack of motivation, engagement, or performance.

The third step is to communicate with your team and get their feedback and perspective. You may have some assumptions or hypotheses about why the numbers don’t add up, but you need to verify them with your team members. Ask them open-ended questions, such as how they feel about their work, what challenges they face, what support they need, what suggestions they have, or what recognition they expect. Listen to their answers and acknowledge their concerns and achievements. Try to understand the factors that influence their motivation and performance, such as autonomy, mastery, purpose, or rewards.

The final step is to implement solutions and monitor results. Based on your data analysis and team feedback, you can design and execute action plans to address the issues and improve your team’s motivation and performance. For example, you can clarify your goals and expectations, provide more guidance and feedback, offer more training and development opportunities, enhance your team’s collaboration and communication, recognize and reward your team’s efforts and outcomes, or adjust your incentives and compensation schemes. You can also use SMART goals to measure the impact of your solutions and track your team’s progress over time.

When faced with discrepancies in team progress metrics, my approach involves a meticulous examination of minor details and potential changes. A collaborative brainstorming session with the team is crucial, tapping into their insights as they are closest to the processes. Acting as a bridge between teams and management, I then analyze findings and engage in a session with management for comprehensive insights. This process guides strategic actions, aligning all team members toward impactful contributions.
