From my experience you should start by understanding really well the business needs. Engage with your data consumers and stakeholders and make sure you are using data to back up your decision-making.

Conduct interviews, workshops, and surveys to gather detailed requirements from stakeholders. Document their data-related needs, including data sources, formats, frequency, and desired outcomes. Focus on initiatives that align with strategic objectives, address critical issues, and have the potential for significant impact.

Identifying existing data sources, formats, and quality. Examining data collection, storage, processing, and access methods. Reviewing data governance and security policies. Identifying pain points, gaps, or challenges hindering data engineering performance. Using tools like data catalogs, lineage diagrams, or quality reports for documentation and analysis. Aim to identify areas for improvement or innovation in the data infrastructure and processes.

Understand the current data infrastructure, assess your databases, datawarehouses, data lakes, pipelines and related data tools. Dive into techniques such as Data Governance and Data lineage, is there something structured in place? How are the data producers and data consumers dealing with it? Surprisingly at many places there is none. Finally understand the pain points, what are the bottlenecks, inefficiencies, do 1:1 sessions with the data team and get to the bottom of it.
