You’re running a mentorship program in Product Design. How do you know if it’s working?

If you are consistently mentoring the same role (e.g. Product Designer), then standardize on key facets of skill development and use that to help guide your determination of current state and future state growth targets. As an example, document the current skill level for visual design, interaction design, accessibility, information architecture, etc. and use those as baselines for improvement goals. You can collaborate with your mentee to identify the areas of growth that you initially target. As your mentee improves, reassess progress and determine whether new skill areas should be targeted.

It's like judging a cake by its taste, not just the recipe. If mentees transform their challenges into opportunities like a chef turning flour into a masterpiece, our program is a sweet success.

In steering a Product Design mentorship program, my approach revolves around clear objectives, participant feedback, and skill development assessment. Tracking goal achievement, engagement levels, and mentor-mentee relationships is crucial, while tangible outcomes in projects and knowledge sharing contribute to success. Adaptations based on continuous feedback ensure program relevance, and post-program impact assessments provide a holistic evaluation. In my UX career mentorship program, self-assessment, regular check-ins, and iterative improvements based on weekly feedback surveys have been instrumental in refining the program across six cohorts, showcasing its adaptability and effectiveness in addressing individual needs.

When I accepted people into my UX career mentorship program, I asked them to rate themselves in a few different categories and give a benchmark of where they were. At the end of every session, I had them fill a couple questions about their progress so I could keep an eye on them and jump in if additional support was needed. There was also a weekly annoynmous feedback survey so I could hone in on the specific activites and fine tune. At the end of the 8 week program, there was a final survey so I could compare and find where the program could be improved. I've done 6 cohorts so far and every cohort looks vastly different because it's been iterated so much every time.

Great Question! I usually evaluate the success based on understanding if the mentee has gotten clarity on the questions they have. Mentorship sessions are short term compared to coaching. But I would define or understand the goals of the conversations and make sure those goal are met or addressed, and provide essential actionable next steps for the mentee to overcome the challenges they may have. In coaching it’s more of tracking progress, adapting to new strategies to meet the mentee goals. Coaching is a bit more intensive.

Gauge the satisfaction of mentors by collecting qualitative feedback on their experience. Understand whether they find the program fulfilling and whether they witness positive changes in their mentees. Implement periodic surveys to gather feedback from both mentors and mentees. Use quantitative scales and specific questions to measure satisfaction levels, perceived value, and areas for improvement.

Monitor mentorship program success through participant satisfaction and feedback. Gauge effectiveness by assessing if mentees demonstrate enhanced design skills and problem-solving. If the program were a recipe, satisfied mentees would be the sweet spot between a pinch of guidance and a dash of creative independence, resulting in a delectable design outcome.

Gather qualitative feedback on the mentees' skill development. This can be done through self-assessments, mentor assessments, or case studies showcasing applied skills. Evaluate the effectiveness of knowledge transfer from mentors to mentees. Look for qualitative evidence that mentees are gaining valuable insights and learning from their mentors.

Conduct assessments or use performance metrics to track the development of specific skills. Measure the mentee's progress in acquiring new knowledge or refining existing skills. Ensure that the mentorship is contributing to the practical application of skills in the mentee's work.

This is a bit of an easier assessment if the mentor is an SME in the mentee's domain. The mentor should be giving both specific advice and critique, as well as high-level best practice knowledge.

The mentor and the mentee need to be comfortable with each other to have the quality of impact and trust to progress the mentorship relationship.

Sometimes mentorships are a mismatch. It's better to thank the mentee or mentor and move on rather than stick with them because of a timeline. If you can't work out behavior or attitude issues or mismatches, it may be time to move on.

Measure the percentage of participants who successfully complete the mentorship program. This indicates the level of commitment and satisfaction. Assess how many mentees and mentors stay engaged throughout the program's duration. High retention rates suggest positive experiences and meaningful connections.

If you want to start a formal product design mentorship program, consider a pilot with a couple individuals to work out the processes, tools, and metrics that are most useful. If you already have informal mentorships in place, consider creating a committee of experienced mentors/mentees that will determine the standards for the broader, formal program. It's more important that your program is valuable for participants than it is 100% consistent from one cohort to the next, so don't be afraid to evolve and iterate on your program as you learn!

I will also be holding some workshops in the near future on product design, while it might be my first time, but I will focus on the feedback of my mentees, how they react, and how much my advice and training has affected on the long run in their work environments, I will treat this as any UX process, Empathize, Ideate, test, and iterate, which will be more effective than just assuming what my my mentees need. I will hear it from them and see how I can provide it in a digestible manner.

Mentorship works on two basic principles of mutual trust and over-all development. With setting goals, expectations should also be mapped w.r.t mentee as milestones. The end goal is important but the journey or each session should also be enjoyed with gainful experience. Mentorship in product design will shift the needle for the mentee from a "learner to an earner " with their newly acquired skilsets. Like a product has a roadmap and matures over time to become Product Market Fit, the mentee as a product manager or BA should be employable and if already then should have moved up the value chain. Finally it's the recall factor which is a metric to judge if the model has worked as word of mouth as well as the success of your mentees
