You're onboarding new software developers. How do you integrate them seamlessly into ongoing projects?

Something that I do in my teams is 1:1 meetings. I provide a list of the different team members and the new commers need to schedule a ~30 minutes call with everyone. It helps breaking the ice. It gives the opportunity to get different perspectives of the team and the work. In terms of work. They can start with correcting defects. A defect should be very specific, with steps to reproduce and expected behavior. They create the perfect isolated, controlled case to learn about the system and to provide solutions.

To onboard new developers smoothly, first set up their tools and give them access to the code and project documents. Assign a mentor to guide them. In the first week, introduce them to the team and project goals. Walk them through the product and how it works. Give them an onboarding checklist with key tasks. Show them the codebase and explain how it's organized, including any coding standards. Ensure they feel supported and gradually involve them in tasks. This process done with me when i was onborded on the project.

When onboarding new software developers, I focus on making their transition as smooth as possible. Pair programming and daily meetings are the best tools to make a young developer produce faster. When I was in that position I had good mentors that guided me to be a good developer.

Having lead in a geographically diverse team for the past 4 years, I always assign a new developer to a developer that is a subject matter expert in order to allow them to come up to speed on the software. It is understood that this takes time and the more senior developer will be "slowing down" in order to help someone with less experience in the product. The why things work is just as important as the how things work.

Pairing new developers with a mentor is very important, however which staff member(s) should be the mentor is key. Selecting the right team player who understands how things work, and the business goals you are trying to achieve is paramount to a good on-boarding experience. Positive and supporting mentors who can balance the work can likely have a better impact that pairing your 'best' engineer. Ideally you want someone the new person can look up to but not at such a level that they could be overwhelmed. Team them up with a similar level engineer who has patience and empathy, and will make the new team member feel welcome and helpful. Perhaps have different level mentors for advanced positions, don't only task your highest performers.

For new developers, participating in code reviews from the beginning is an excellent learning opportunity. It helps them quickly familiarize themselves with the team's coding standards, receive valuable feedback, and gain exposure to various parts of the codebase. Having new team members shadow in the code review process lets them get a feel of the code, people, dependency, processes, deployment details etc and has been an effective way to loop them in. However, after a few weeks of shadowing as a next step leveraging the team members to Fix Low Severity Defects helps them build confidence and a taste of real issues, processes and dependencies

Immersion in small demands and at various points in the project is very important. This method helps you understand the application journey as a whole, which makes it much easier to understand the tasks and adapt to the project once you understand the objectives of your application.

Providing a separate platform for skill enhanment will play a major role in transitioning. If project requires some additional set of knowledge then it can be taken from the learning portal. Internal wiki can be a great sources for understanding the project and features.
