You're leading a cross-functional project. How do you ensure team accountability and seamless integration?

A good start would be to avoid silos and show the bigger picture to the teams with the part that each team must play in creating the picture. This will create an appreciation for each other's tasks as well as set the expectation from each team. Ensure to spend good amount of time in this initial stage to avoid confusion in roles and responsibilities. Thereafter, creating a common dashboard to stay updated with the overall progress, periodic sharing of information related to interfaces and interlinkages between teams, performing subsystem level integration as a build up to the final integration and proactive monitoring of any possible issues will ensure seamless integration and project success.

Motion is not progress. In fact, motion in the wrong direction is the opposite progress. Getting things done is actually the easiest part of the job. Framing the right questions and setting the right lead metrics makes all the difference. Today's work is just the fingertips of the strategic goals you set. So if you do not take time to trace every handoff and work packet, you are literally driving in the dark. The parts most leaders do not consider is the handoffs; i.e. roles and responsibilities. R&Rs are 2/3rds of the SOPs and processes. This is obvious on an assembly line (where r&rs are given based on work station) but less so in knowledge work. You cannot engineer a system without clearly defining that workstations and handoffs

I find that even when all the stakeholders are clear on the objectives, they are still not aligned. This is likely because each department has its own objectives and targets to meet, methods to achieve, and processes to follow. This inherently makes them see through a particular filter. Are we going to improve transaction processing time by buying more software licenses and hiring a large number of people or are we going to invest in application development to better automate the process. HR and business may prefer the prior while IT may default to the latter. Establishing the 'what' is only the first step. Agreeing on the 'how' may actually be more important to ensure that the cross functional teams are all marching to the same drum.

In a cross-functional project, accountability starts with clear objectives. Define each team’s responsibilities upfront and ensure alignment on shared goals. From my experience leading engineering projects, setting specific milestones tied to individual deliverables helps each team see how their work impacts the larger effort. Establish transparent progress tracking tools (like Kanban or task boards) so everyone can monitor and report on their tasks. This not only ensures accountability but also drives smoother integration as everyone works toward a common, measurable outcome. Clear roles, clear goals—no room for confusion.

Before any tools there is the need of integrity and sincerity among the team, meetings, discussions and tools are just a reinforcement of a fair communication. The empathy works top down, and will lead the team to an open collaboration, compensating whenever a team member is facing a difficult moment.

Step1 - Create visual models for Goals, Team structure, deliverables, dependencies, SoW, roles and people. Step2 - Create process flows on how each team would execute their work. Establish produced and consumed data (ICD). Step 3 - Track work as per above process, using PM tools (1-1 mapping between process steps and work items). "Avoid overdoing anything!"

One of the larger challenges nowadays, perhaps exacerbated by the pandemic, is fear of not knowing answers in the engineering community. Talking with other early career engineers, there is an aversion to expressing what you don't know for fear of sounding silly or not competent. On the contrary, mentorship especially from senior engineers, and hopefully from management and business leaders, should foster a culture of growth and appreciation for question what is not known. For early career engineers, it can seem intimidating asking questions if they are met with a know-it-all attitude from their manager or mentor figure. Humility and patience when communicating allows for greater knowledge transfer, company loyalty, and benefit for all.

Open communication is indeed the lifeblood of a successful team. I've seen firsthand how a lack of transparency can lead to misunderstandings, decreased morale, and even project failure. In addition to regular meetings and collaborative tools, I've found that fostering a culture of psychological safety is essential. This means creating an environment where team members feel comfortable sharing their opinions, even if they differ from the majority. By doing so, we can encourage innovation, problem-solving, and a stronger sense of collective ownership.

Processes are the backbone of development cycle. Well structured process helps to easily identify any shortcomings in the project development. Even though standard processes are easy to deploy across teams in the project , it is equally important to tailor the processes to keep it meaningful for the cross-functional teams such that it avoids unnecessary overhead. Describing the responsibilities of cross competent groups in a RASI chart would greatly aid to establish clarity. Nevertheless, keep in mind that even the best processes can fail to outlast project lifecycle , hence implement continuous improvement to adapt processes according to the evolving project/team necessities.

Processes enable effective and efficient execution. Process documents should be clear, thorough, and usable. Seamless integration is codified within these documents. Depending on org size, each engineering function may have a manual that dictates roles & responsibilities, tasks, work products, and milestone deliverables, including entry/exit criteria. These process documents should include dependencies on other engineering discipline work products. A higher level Engineering Manual ties the processes together, clearly outlining the interwoven work products through the lifecycle. Systems Engineering provides oversight, manages requirements, and owns the technical baseline. Providing process training to all engineering disciplines is key.

While a lot being already shared with a focus on establishing robust processes, but that is just the start. Even with robust processes, systems aren't failure proof, why? It's the people who implement those processes. There must be accountability and clear RASIC. Also a clear feedback loop that allows detection of loopholes. It is essential to have single point of contacts and documentation that is a single source of truth for each function of a cross functional team.
