You're juggling multiple product engineering projects. How do you ensure all deadlines are met successfully?

I believe is a combination of the points captured here. My top 3 items are: Prioritizing tasks is important even in one's personal life. It is an important fact to manage multiple tasks. To learn how to delegate is also important. It is also important to choose your team so that you can count on them. Very important, to provide feedback. Never forget to say thank you! Regular reviews are also an important tool. It allows keeping the whole team updated about the progress and tasks to be completed. It is also an opportunity to refresh the team about the priority (that often changes along the process).

An in my case, when I deal with multiple projects (Say 3 projects), I usually prepare comparative project matrix, where 4 parameters are considered i.e. priority, importance, risk management, background. I rate them as out of 3. Like 1/3, 2/3 and 3/3. That leads me to create stage gate model with possible short term goals with deadline for individual project starting from product/project ideation to full scale final BOM freeze, considering resource and time availability, background study, team building, fund-creation with stakeholders, execution (office/ shop floor), continuous technological knowledge upgradation and active cross-functional team interaction. Further accuracy can be achieved by analysing failure modes and risk assesments.

No rarely we find ourselves working on many projects. In my last experience as P&D Manager I was the responsible for 4 autoparts lineup. The success of the job was to: 1- divide acc. to each one's capacity the activities, keeping with me the issue of the responsibility to keep the correct timing by making weekly follow up meetings. 2- I used to give them the due dates to be accomplished and used to say clearly that I was very opened to give any help in case of need. This way I could focus on the strategy and the main activities that required more responsibility. You can not take it all, but also shouldn't accept people without giving you continuous feedback.

You must delegate wisely. Knowing the seniority level of your team, you can define who can work with more autonomy and inform the expected Output. In other hand, the operational staff(which needs to be guided) needs to receive specific tasks, with very specific Output, once at time with due date.

Delegate, trust, empower, review milestones Oversee as a leader and take it till closure. Take the feedback, learning, work on continous improvement

T? delegate wisely you need to deep know and understand how your staff works. Some can work with autonomy. Others dont. Be aware that if a staff is not able to work with autonomy, it doente means that they are not good. Maybe they are exccelent operational whick is important for project too. Just need to receive clear guidance and specific result Output.

Trust your team with responsibilities and provide them the autonomy to complete their work. Clear communication about expectations and deadlines is crucial. Delegating means empowering your team to contribute to the project's success, while you focus on the big picture. Personally, fostering open lines of communication has been key to ensuring alignment and achieving project milestones collaboratively.

Assign Clear Roles:> Ensure that each team member knows their specific responsibilities and how their work contributes to the larger project goals. Empower Decision-Making:> Delegate decision-making authority to team leads or senior members, allowing them to resolve minor issues without escalating them.

It's important to trust your team with responsibilities and provide them with the autonomy to complete their work. There is no need for delegate , if you already have prioritized the thing and make it clear from the start , other wise you will doubt in any stage of the process.

Automate "Project Oversight Tasks" : If you are using Office 365 suite of applications, tools such as Power-Automate can be used to program and alert Team Members on respective project Communication Channels (like MS Teams) Some sample Project Oversight Tasks can be: 1. Follow-ups - Checking in with team members to ensure tasks are on track, 2. Task Verification: Ensuring that specific tasks, such as code check-ins, are completed as scheduled. 3. Status Reporting: Updating stakeholders on project progress, risks, and issues. 4. Timesheet Entry: Verifying Timesheets

Leverage Project Management Tools:> Utilize tools like JIRA, Trello, or Asana to manage tasks, track progress, and ensure that everyone is on the same page. Automate Where Possible:> Automate repetitive tasks and reporting processes to save time and reduce the chance of errors.

Track Key Metrics: Monitor key performance indicators (KPIs) to measure progress against goals and deadlines. Be Flexible: Be ready to adapt plans if project priorities shift or if unforeseen issues arise. Flexibility is key to managing multiple projects successfully.

Think this refers to a small company , micro management, otherwise you can use the method FAI (First Article Inspection)....

When it comes to single product release, there is flexibility with respect to scope. Whereas when multiple products are happening in parallel, we need to define the scope clearly and have proper review mechanisms. Scope creep in a single product can cause Domino effect delaying other product releases especially when there are shared resources. So, define strict scope for releases, allocate mutually exclusive resources wherever possible and closely review the progress with insightful metrics

Without scope and clear outcome, the results will not come on time, or even not as expected. A clear outcome needs to be very present on each meeting, every day to assure all are at the same page, same direction

Keeping stress levels in check is crucial for maintaining productivity and meeting deadlines. Promote a healthy work-life balance for yourself and your team. Recognize signs of burnout and take steps to address them, such as encouraging breaks and providing support. A stressed team is less effective. Personally, I find that fostering a positive work environment helps everyone stay focused and deliver their best work on time. Prioritizing well-being ultimately leads to a more effective and productive team.

Herewith is the approach that could be taken: 1. Understand the scope and objectives of all projects in purview 2. Review all the project plans and timelines 3. Prepare a charter (master program plan) comprising of all the projects in purview. 4. Planning across the entire program (people, hardware, software, timelines, dependencies , risks etc) 5. Based on the above planning, validate the timelines. Since if a person has 2 deadlines on the same day then it could be a risk. If there is no backup of that person, then one of the deadlines can be asked to be postponed. Another perspective is - to validate the deadlines based on risks, if it’s achievable. 6. Periodic review and tracking along with risk mitigation for any risks.

Always create a charter. Publishing and documenting the scope of the project with purpose, tasks schedules and delegations is critical to success while keeping everyone involved and informed.

The company culture and strategy. What is more important? Timing? Whats the stalrategy? Quality? Usually time/cost/quality is a difficult equation to solve.
