When I get confused what to opt first between two tasks, I follow a very simple method to objectively decide between the Urgency vs. Importance is to form a Decision Matrix which should have criteria like Cost of Delay, Stakeholder Impact, Project Importance and Complexity the task which gets higher weightage is performed first.

During this session, the team can collaboratively identify which issues are urgent, important, or both. This helps in clarifying priorities and ensures that everyone is aligned on what needs immediate attention and what can be scheduled for later. In my point of view tasks with imminent deadlines may need to be prioritised to avoid penalties or missed opportunities. And this can be done by assessing how tasks get aligned with the organizations strategic goals and priorities.

Focus on tasks that drive the most value and have the highest consequences if delayed. By assessing impact, you can make informed decisions and allocate your efforts to tasks that will yield the greatest benefits and mitigate potential risks.

As project managers we should always identify which tasks are prioritised by key stakeholders such as clients, senior management or other departments.

Let us take a mathematical approach. Create a matrix with Impact, Urgency, Risk, Resource availability, Budget. Few might prefer volume, value of the project as well. Give a weight to each component and take a calculated decision. Please note that the weights are not to be distributed equally.

Continuous review is crucial, especially in resource management, as it ensures projects stay on track and prevents resource shortages. Regular monitoring allows us to anticipate and respond to changes, such as the original project needing its resources back. This proactive approach helps maintain a balance, ensuring all projects have the support they need without compromising others, thus facilitating smooth project execution.

Continuous review of a project ensures that it stays on track, meets deadlines and achieve its objectives, and this can be done by scheduling regular project review meetings with project team to discuss progress, issues and next steps.
