You're faced with last-minute actor cancellations. How do you adjust your shoot schedule effectively?

Three phones calls should be made immediately. The first is to the production attorney to see where you stand legally. Has the escrow dropped - have long forms been executed? If this is the 11th hour then most likely you’ll be needing to be getting equity back. The next call is to the casting director and get them moving lightening speed. In many cases short notice quick turn around offers can fetch you a bigger star since many actors just want to work and even the big ones will let their agents know if somethings quick is around next week they’ll be into doing some work. The third call is to the equity - that could be a network or the EPs. They’ll want to know the first two calls have already taken place.

From the getgo, consider production insurance. That would help mitigate a lot of risks. Nevertheless, in terms of impact, it is crucial to work closely with your client to arrive at the desired outcome with compromises that ensure the project moves forward while the KPIs are maintained. It is also worthwhile to consider the difference between impact on film (movie) production versus content production. Content production may afford more flexibility to make new arrangements with cast and crew, while film production will have more expansive contractual frameworks from the start which can help navigate the situation.

Shift focus to scenes that don't require the absent actor, communicate changes quickly with the team, and update the call sheet to keep the shoot on track.

If you're the screenwriter, you must be always thinking ahead of the production...because problems will always arise at the last possible-most critical moment. If you aren't ready with alternative scene elements, if you can't adjust dialogue, if you can't work with the director to formulate a new plan for a specific sequence...then you shouldn't even be on the set. You'll just become an impediment to those who are responsible for keeping the cameras rolling. I've had actors show up on set stoned out of their minds, unable to even read a cue card; I have had actors fall suddenly quite ill; I have had actors refuse to read a line because they disagreed (didn't understand their character) with it. Your job: plan for it and deal with it.

Like I mentioned the core team the direction , dop team, production , art team and costume have to sit and work out new shooting schedule based on the availability of rest of the cast and if need be urgently cast for the roles needed to fill in. Time and resource of a producer and the entire team needs to be used effectively so that it doesn’t affect the budget and also the location requirements should match as sometimes you may have to shift to a new location based of the scene. The call sheet needs to be revised.

call the actor's management. find out how long the delay will be because that will determine if I will be replacing the actor or rescheduling my scene.

In my experience, I've alwayys had backups/doubles on call. This access also depends on the production scale. But always have an ideal backup, Plan B. If the actor for said scene has cancelled, can the production at the location tackle the challenge of working on the next scene? The fundamental approach is one that can be open to rethinking and making a new plan keeping in mind the challenges and failures of what is not working at the moment.

Also make sure you have back up options for the main lead in case of action scenes you can use dupes and shoot a chunk without the leads close up and later the shoot when the lead returns the close shots can be shot separately. Further keep options for action for last minute emergency as the shooting ideally shouldn’t stop because of one actor. The direction and production should be ready for crisis management and handle it even if it’s last minute and ensure shoot doesn’t stop.

I always keep a list of reliable, consistent performers that I know can swing in and deliver a stellar performance in any setting. Build relationships and get to know the different strengths of the performers in your rolodex, and you'll always have a back up in mind when sudden replacements arise.

Production is so often dependent on the detailed preparation of pre-production. We all know the dangers of "we'll fix it in post", but we should be more fearful of attitudes like "we'll sort it on location" or "we'll work it out when it becomes a problem" - Prep a list of actors or participants that can stand in at a moments notice. Get ready to call them when needed and make them feel appreciated. - create a backup call sheet (you can't create 50 if there's 50 different actors that could call in sick, but focus on the key scenes that could be adapted if problems arose). - let others know there's a plan and that the day isn't lost. Long hours and stressful days need a good start, don't let it spiral from hour 1!

Sometimes because of the crisis situations ,last minute rescheduling may not be perfect but one needs to be transparent as to what is achievable with the resources in hand and that can be arranged last minute and hence the plan needs to made and communicated to the entire team and especially the producer. It’s best to be honest as it helps everyone than cause chaos. And hence entire smooth functioning.

Plan for the worst, hope for the best. Everything isn't going to go wrong on a shoot, but most likely something will. So if you've baked in time to account for a lot of things to go wrong and just one does, you've got the time to adjust!

I’ve found that having either a literal or de facto “casting person” aside from myself is a tremendous asset in this unfortunately inevitable situation. In my career of hiring performance talent, this has happened less than 1% of the time; but I vividly recall each of those past days. Scenes and makeup schedules can be hastily rearranged: makeup schedules first, then scenes, per impact on the day. MUAs: please understand no shade is cast! You are critical to “making the day!” So, it’s not a rule, more of a loose guideline for order of operations when you have three people on cells (or Dixie Cups and string) checking talent availability.

You bring the energy on set as a filmmaker. The more positive the more smooth the entire shooting goes and the mood of the entire team is also uplifted. You have to ensure everyone is utilised well and also you get the maximum and best out of every department with right communication and positive conversation and understand a film is made with a team effort and every member should be happy on set and not under stress. You bring the right attitude and you will pack up with a smile and positive vibes.
