You're faced with conflicting priorities in production. How can you streamline processes effectively?

Here's how to streamline things and keep your crew happy: 1. Get everyone together to figure out the absolute must-dos - what needs to be done right now, no matter what. 2. Find the logjams. Where's your production getting stuck? Identify those bottlenecks and focus on getting things moving faster there. 3. Shift your gears! Move people, equipment, materials - whatever you need - to tackle the most important tasks first. Need new skills? Consider temporary job swaps or quick training. 4. Be flexible! Sometimes deadlines need to wiggle a bit. Talk openly and set clear expectations.

Here are some key steps to achieve this: 1. Prioritize and Define Clear Objectives Identify Critical Tasks: Determine which tasks are essential for meeting overall production goals. Set Clear Priorities: Rank tasks based on their impact on business objectives and deadlines. Establish Clear Objectives: Ensure everyone understands the goals and what is required to achieve them. 2. Improve Communication Regular Meetings: Hold daily or weekly meetings to discuss priorities, progress, and potential roadblocks. 3. Optimize Resource Allocation Resource Management Tools: Use software to allocate resources efficiently and track their usage. Cross-Training: Train employees to handle multiple tasks.

Integrating digital twins and predictive analytics can dramatically improve priority management in production. Start by analyzing real-time data to identify bottlenecks and predict failures. Automate your production planning with MES (Manufacturing Execution System) systems that provide real-time flexibility and adaptability. Optimize resource usage using advanced algorithms such as linear programming and scheduling theories. Implementing lean manufacturing concepts, including 5S and Kaizen methods, will minimize waste and improve efficiency. Collaborate with Purchasing to synchronize supplies with production needs, using JIT (Just-In-Time) to reduce inventory.

To bring higher efficiency we need to adopt zero percent reworking and deffect-free production in the first go itself. For this, you need to bring certain discipline like - 100% RM testing, Pre-recorded processing conditions, and periodic quality checks by the quality assurance team.

Reducing the touch labor is a key part of managing cost of manufacturing. Having to handle product increases the risk of damage, and increases the labor time incrementally. It adds up especially for high volume manufacturing.

One thing I have found very useful is to deploy sensor technology to allocate repetitive tasks ensuring consistency under dynamic shop floor environment at the same time, quality parts first time and every time and enhanced output from your assets. Data driven process at the point of manufacturing

The simple mantra - keep customer needs as the key determinant for evaluating, deciding priorities . Once this is done ,quantify/ schedule the finite resources & create options which result in increase of trust / credibility equity in the business environment. Discussing & Communicating the situation ( where warranted) in a transparent manner is yet & keeping customer apprised will not only result in customer appreciation but more so customer participation in resolving the conflicting priorities

1. Technology changes rapidly; what worked great yesterday may not be the most productive solution today. 2. Focus on closing the manufacturing loop to enable self-detection and self-correction in your processes. This will eliminate scrap and reduce lost time. 3. Seek experts from various fields. Bringing in knowledge from different verticals fosters innovation and improvement. Relying solely on experts from the same field can slow your progress.

Innovation at every step - This will help in meeting erratic demand-supply situations. A thoughtful action such as - - Making semi finished goods and create inventories - Making shorter runs - Arraging all the required RM in advance - Making an effective sequence to minimise change over time etc. are a few to tackle conflicting production priorities....

Let us not forget the biggest asset of the whole value chain i.e. " your skilled manpower". Encourage them to bring better efficiency and adapt newer ways to produce more yet maintaining a good check on quality and efficiency. Allow them to maintain their work stations and tools they use. Ask them to have periodic inspection of their tools and proactively do the preventive maintenance.

There is always a scope for improvements. Hence a continuous review of the current systems/methods/practices being followed and making them better would always help in improving your productivity.

Setting time intervals to review the KPI’s. Are you meeting or exceeding expectations. Depending on the volume of production this may require a once per week or biweekly meeting to summarize. If you are not meeting expectations this would be the time to evaluate what is working and what is not. From there adjustments can be made with the KPI’s in mind.

Make sure to put your empathy skills to use effectively when encoding the business goal, seperately for each stakeholder, with the aim to ensure them decoding it in-line with the original intend. Walk through the high-level benefits shortly with them so that maximum stakeholder buy-in can be achieved. In other words, show them the future state and let them walk the path willingly; nevertheless, be prepared to make the last call strongly for those residual resistances you may encounter thereafter.

Use simple language to ensure all stakeholders clearly understand the goal and reasons for change. Recognize that some will adapt quickly, while others may have concerns. Take the time to understand what is holding them back

Let us train your sales and marketing staff about the benefits of better sequencing- An example of this can be For a paint manufacturing co. it would be a great saving by informing the marketing and sales staff that, taking lighter shade paints and then switching to darker ones can substantially save wastage.

When resources are very short, be sure to consider how much time (both hours of work and calendar time) it will take to make the improvement alongside how much time will be freed up by the improvement. Looking at this cost/benefit may provide an obvious starting point that will free up the hours for other improvements.

Priorities are often defined by the way we measure things. Once the performance of a team improved 100% in a matter of weeks because my colleague and I designed a new KPI that helped people manage conflicting priorities more effectively (contact me for more details). Always keep in mind the stick you measure things with, and make sure to provide guidance as to which measure is the most important one. If two measures appear conflicting, this causes confusion and poor alignment and is a signal that the stick should be updated. KPI systems should always be designed to provide guidance, not just to report.
