You're crafting a business strategy. How can you effectively prioritize objectives?

The primary step is to start with the 'Why?' Ensure each objective aligns with your Company's core mission and vision. This ensures all efforts contribute to the bigger picture. The next step is sorting the degree of importance & urgency. Prioritise objectives with the most significant potential impact on your business and those that require immediate attention. This could involve addressing a critical customer need or seizing a time-sensitive market opportunity.

We all need to pay our bills but our top priorities in business should not be about making money. Doing what we want to do for the people we want to serve should come first. When I started my graphic design business I was just taking on freelance projects to make extra money because I had a young son and was saving up to buy our first house. But my passion was to serve churches and ministries so I focused on those in my immediate area. I gave them a non-profit discount; which I still do today. And I have continued to work with several of those first clients for years. I saw a need in this niche that I was passionate about serving so it was a good fit. My original plan didn't even include going full-time but grew to that point eventually.

Before any major decision is made first step is access the needs of your business, Start by defining what your strategic objectives,goals and values are and aligning them with your overall mission and vision. Make sure that these goals are SMART – Specific, Measurable, Attainable, Relevant, Time-bound. When your goals are well-defined, you can better identify the strategic requirements necessary to achieve them and this will help to improve business productivity.

Understand where you are going long term and get your leaders on the same page. Determine if you have the right structure, people and processes in place. Determine a budget, cash flow, capital needed to move forward. Have metrics in place to keep people focused and accountable as well as knowing when to pivot. Specify what success looks like and set clear expectations and deadlines. Have some backup plans in place.

1. Define Success ("WHERE"): Identify what you want to achieve (e.g., increase sales). - List your resources (skills, budget, time) and be honest – what can you realistically do now? 2. Learn from the Past (Even if it's Short!): Gather any data you have – sales figures, customer feedback. This is your starting point (baseline) and then analyze to identify what's working well and what needs improvement. 3. Evaluate Risks: Consider potential challenges. Prioritize goals with manageable risks and high rewards. 4. Formulate the Strategy (HOW): Focus on key activities with the highest imoact and align with your goals. 5. Implement, monitor progress, and adapt as needed. Be flexible in the "how" but stay committed to the "where".

Once there are well defined SMART goals ,values and objectives for your business , you must then proceed to define your standards. Put measures in place to help you Collect and measure relevant data . This data compiled will be used to Analyze, gather insights,Turn insights into action. Establish an ongoing cadence for strategy review and iteration . All this combined will govern you a clearer picture on growth , performance,client feedback and steps to improve over all productivity of your business

The CEO and their team ideally will have a way of "kicking the tires" on proposed strategies for organization improvement. It helps to develop a common framework for evaluating proposed strategies. This adds evidence-based thinking to the process of prioritizing strategies. A simple framework really helps here. For instance, set expectations that each executive (and their teams) will: (1) Quantify the performance gap they are trying to close, (2) Provide evidence about how the strategy will significantly improve the gap, (3) Describe the strategy's impacts on Customer Metrics, Financial Metrics, Implementation Costs, and Employee Engagement. (4) Define the five major steps and timeline for implementing the strategy.

Utilize data and metrics to understand which objectives will provide the most significant return on investment. Historical performance data, market trends, and competitor analysis can inform these decisions.

Prioritizing goals shouldn't be 100% tied to impact. I always recommend scoring based on these three things: ROI, Time To Deliver, Inside or Outside resource needs. Some of the goals with the biggest impact may take the longest to achieve and it may be too late if you don't consider timing your ability control.

Checking on the feasibility factor: Evaluate the technical & logistical feasibility of each objective. Can it be done realistically with your current resources and timeframe?

Objectives that are too resource-intensive or carry high risks may need to be deprioritised. Rank Objectives: Rank the objectives based on their impact and feasibility. High-impact, high-feasibility objectives should be prioritized over those with lower impact or higher difficulty. Allocate Resources: Distribute resources (financial, human, and technological) according to the priority of each objective. Ensure that critical objectives receive adequate resources to maximize the likelihood of success.

For example, in a startup environment, we reallocated budget from less impactful marketing activities to a high-potential digital campaign, resulting in a significant uptick in leads. It’s also vital to avoid overextending; focus on achievable objectives within current capabilities. By strategically directing resources, we ensured sustainability and efficiency, leading to better project outcomes and overall business growth.

When crafting a business strategy, here’s what else to consider: prioritize objectives based on potential ROI, overall impact, and the time versus effort required. For instance, in one organization I advised, we aimed for international expansion. However, after thorough analysis, we found that our existing products wouldn’t suit the market’s needs. Therefore, we prioritized product differentiation before expanding to ensure an effective go-to-market strategy. Evaluating each objective through these factors helps you focus on initiatives that provide the greatest benefits and align with your strategic goals.

If you do not know where you are going, any road will do. This is a little different from setting goals. Think about the long ball, where you want to be, where you want the business to be, and represent. Consider paths to reach that achievement. Will an open shortest-path approach or a longer circuitous route be best? What do you need to reach it? How much will it cost? Align priorities to meet either path and be prepared to change tactics quickly if required. Avoid changing the long ball plan or overall strategy, change the tactical approach(es), and test and learn before a material pivot to the longer expected achievement.

Balance short-term wins with long-term goals. A mix of quick wins can boost morale and show progress while working towards more substantial, long-term strategic goals.

When I coach clients through strategic action planning we try to prioritize initiatives based on highest impact/lowest effort first. Often, one high impact strategic change eliminates the need for some of the other iniatives previously under consideration. Also all initiatives should support the overall mission, vision, purpose (MVP) of the organization as should any KPI’s and measures of success chosen to track outcomes.
