Leading a team successfully requires: 1. Understanding the goal the team must achieve 2. Knowing the Unique strengths each team member possesses to align and create cohesive high performance team 3. Connecting on personal level to ensure each member is motivated to work together and achieve the goal.

Set Clear Expectations:Ensure that employees have a clear understanding of their roles and responsibilities. Establishing expectations helps in evaluating performance against predefined criteria. Self-Assessment: Encourage employees to conduct self-assessments. This helps them reflect on their performance and identify areas where they believe improvement is necessary. Comparing self-assessment with managerial assessment can provide a well-rounded view. Time Management: Evaluate how effectively the employee manages their time and meets deadlines. Poor time management can impact overall productivity and project success. Adaptability: Assess how well the employee adapts to changes in the work environment or new challenges.

SMART goals are great at addressing address the "what", as in what is expected to be accomplished. Missing from this type of criteria is the "how", as in how the company expects a team member to approach the role. For example, "collaborative style" may be as critical to a company's cultural framework as a revenue target is to its financial performance. If so, collaboration deserves a basis for measurement as part of the criteria to evaluate team members. What a team member contributes to performance is important and deserves to be measured. Companies can often drive exponential performance by also defining and measuring expected behaviors.

Identifying areas for improvement during performance evaluations involves a thorough and constructive assessment: Review Goals and Objectives: Evaluate whether employees met their goals and objectives. Data collection should not -in my opinion only be an annual or pre performance stage activity. Evaluation should be at regular intervals to facilitate - Training needs or gap analysis. - Evaluating if employee indeed can perform in the given domain. This will also help the manager to course correct with ample time available.

Consider incorporating qualitative data through storytelling. Encourage team members to share anecdotes or narratives that highlight instances where they demonstrated key skills or faced challenges. This adds a more human touch to the evaluation process, providing a richer understanding of their experiences and contributions.

For robust performance evaluations, diversify data sources, including self and peer assessments, customer feedback, and direct observations. Continuously gather data, not just at the end, to avoid bias and fully capture performance nuances. Evaluation needs to be on a daily basis not one off. Feedback needs to be immediate. This way it eliminates time lapse and lost impact.

The hardest part of this is knowing each of your employee's strengths and weaknesses. Not every employee is going to be a one size fits all. Be cognizant of their strengths and weaknesses and try to develop a strategy to be successful

Identify the unique and distinctive traits. Do check on triggers that bring weaknesses to the fore. That should balance the fragile equation.

Practically the focus should be right to left from where the employee wishes to be next or in a year or two from now. That will help articulate the targets and standards against which to measure strengths and weaknesses rather than the expectations in the current role.

I’ve found that the most important rule for delivering performance assessment feedback is: No Surprises. Evaluations are most effective when they are reinforcing feedback the employee has heard before, preferably in timely context. For example, if an employee has repeatedly spoken over other team members in meetings throughout the year, that behavior should be addressed as it occurs. At the annual performance review, the employee can then either be commended for accepting the feedback and addressing the issue (positive reinforcement) or reminded that it is still an area for improvement.

Measurable metrics are the most important part. An employee should be able to gauge if they are successful or not based on the framework and guidelines that management has set ahead of time. During yearly reviews, management will need to be precise and articulate in their language and avoid simple platitudes that amount to "do better".

In my experience sitting down with an employee and letting them tell me how they feel was an important first step. I found that employees know where they need improvement or where they excel. I would lay out my expectations and tell them individually where I think they exceeded or fell short. I always provided it in writing and let them know that I was available to help them get to where it is they wanted to be. Usually worked out well

Focus on HOW it is done not only on WHAT is done Achieving results are a combination of WHAT (the target) and the HOW (the methodology) Both measurable and both delivery quality over box ticking This forces a team member to not only think of the path of least resistance but also of all other paths to make a conscious HOW decision

Never ever think of identifying AOI during performance discussion. It has to be on an ongoing basis and it has to be a continuous discussion with clear coaching through the year and never an after thought.

All the points made are relevant. I am personally of the opinion, performance evaluation should not be a surprise - it is a continuous process that occurs through out the evaluation process. Assessment is an open book with 360-feedback for improvement. It takes courage and diligence to provide/receive feedback and to follow through on improvements.

Relevant points made across the board. The one thing that I found invaluable and provocative, is to ask the employees being reviewed, make a self evaluation, first. And then discuss upon that. A self reflection usually make people take accountability and see the “review” like a way to grow, rather than yet another corporate ask. You would be surprised on how off the self reflection is vs the manager’s input (either over or under), and how this callibration triggers very insightful discussions.
