What is a system architecture project? Architecture is a means to an end, so if the project is to implement X architecture then my question is why? We build systems to deliver user experience. So the first step is to get a clear understanding of the Why. Then use something like user story mapping or event streaming to understand the system and what is needed now versus later. Work with stakeholders to agree to a new realistic MVP as soon as possible. Then work out iterations of improvement. There are many ways to deliver what is needed now and improve later. Don't let perfect be the enemy of good enough. Try and link architectural changes to business benefit... if you can't then maybe you shouldn't be doing it. Simplify wherever possible.
