Your team member's underperformance is dragging down team morale. How can you turn the situation around?

1. Assess whether the poor performance stems from skill gaps, motivation issues, unclear expectations, or personal challenges. Speak privately. 2. Outline specific performance metrics and ensure that the member has a role clarity. 3. If skills or knowledge are the issue, provide necessary resources, training, or mentorship. 4. Celebrate small wins & provide motivation to the entire team, which can help dissipate negative energy. 5. If the underperformance is due to a lack of effort, attitude, or accountability, make it clear that such behaviors affect the entire team. 6. If improvement isn’t seen despite efforts, involve higher management or HR if needed. At times, firm decisions may be required to protect the overall team's well being.

I have a three pronged approach to this. I would bucket the person in one of the three buckets 1 Good and can improve 2. Salvageable 3. Non Salvageable I would put my effort and focus on the first two buckets.. People in the third bucket have to be replaced.

Once I understand what's holding them back, we work together on solutions, whether it’s providing more guidance, training, or flexibility. This method not only improves their performance but lifts the entire team's morale.

Recently, I trained on the GROW model, which can support mentoring beyond coaching, offering an alternative to SMART goals. Goal: Define clear, specific goals aligned with team objectives. Ask, What do you want to achieve, and how does it fit with our team's targets? Reality: Assess the current situation to understand where things stand. Ask, What's happening now, and what challenges are you facing? Options: Explore strategies and solutions. Ask, What are the ways to achieve this, and what support do you need? Will: Turn discussion into actionable steps. Ask, What will you do next, and by when? with regular check-ins to track progress. GROW provides a structured way to support mentoring and goal-setting, enhancing clarity & progress.

Setting SMART goals is crucial to address underperformance of team members. Involve them in decision making processes and planning strategies. It will foster a sense of responsibility and ownership. They will be motivated to complete tasks well on time. Have regular meetings to track progress and identify obstacles.

Addressing underperformance within a team requires fostering a supportive environment that encourages collaboration. In a project, a team member's lack of engagement was affecting morale. I initiated a peer mentoring program, pairing the underperforming member with a more experienced colleague. This approach provided the necessary guidance while also promoting teamwork. Additionally, I employed the GROW coaching model (Goal, Reality, Options, Will) to set clear goals & identify obstacles. Over time, this not only improved the individual’s performance but also strengthened the team’s cohesion. The team knows who is dragging them down. Maybe that person is playing out of position where they can't be successful. Sometimes reallocating tasks or duties, without penalizing performing teammates in the process, gets your whole team better aligned. That takes wisdom and clear direction from the leader, as well as selflessness from the team.

If the under performance is due to fear of failure, additional support, allocate the person in a team buddy model to guide and deliver as a group until the confidence is back. If it's due to personal reasons, give a break as necessary to be fully fit.

In my experience, it's best to create a culture where success and failure are shared experiences among the entire team. This builds trust and unity. No one feels alone in their struggles or their victories. By embracing a "we’re in this together" mentality, you empower everyone to contribute their strengths, learn from each other, and push beyond limits. When the entire team wins or loses as a team, morale soars, and the path to success becomes more attainable.

Communication is essential in finding a resolution. A leader must establish the root cause, is it a skills gap or lack of knowledge? Is it because of external stresses in personal life? Once that is established a plan can be created to resolve the issue and the individual must have clarity on exactly what they are expected to do and when. In terms of communication with the wider team in my opinion the leader should maintain confidentiality of what is discussed in the above dialogue. However I believe it is helpful to acknowledge they are aware of the underperformance and confirm a plan is being developed to address it. When a team sees this there is usually a restoration of morale.

Addressing underperformance requires open communication & structured approach. In a high-stakes product launch project, I encountered a similar issue. Be empathetic and honest in the conversations and never be biased. Show that the discussion is mainly to support and not to threaten.

La comunicación es importante... sin embargo Es importante que seas consciente que una de las principales áreas de oportunidad en las empresas es que las personas no saben comunicarse adecuadamente. Piensa que ellos quieren decirte algo, pedirte algo, requieren ayuda o similiar... sin embargo, la presión social, el que dirán los otros, la intimidación de un puesto jerárquico o simplemente la carencia de habilidades blandas, impiden "al jefe" saber que es lo que necesita "su gente". Por lo tanto, apóyalos dando la oportunidad y el espacio para que puedan manifestar sus necesidades en un espacio seguro y sobretodo, que se sientan escuchados.

Recognition and appreciation can boost morale and direct your team members efforts in the right direction. Acknowledge and praise their efforts in public. Highlight the progress made by them. Celebrate their accomplishments even if it's not a grand success. Positive enforcement is a powerful method to uplift their dampened spirits and keep them motivated to strive continuously for betterment.

This is so critical. You have to be quicker to recognize someone you corrected who is moving in the right direction so they see what success looks and feels like. That recognition and encouragement is so motivating, and allows you to redirect in the future if there is any semblance of repeating the unwanted behavior.

This is ALL that matter! Team moral is only set by the coach/team leader. If the team leader show’s disappointment or discouragement or worst, disbelief in his team then the root cause is bad leadership and a bad coach! The team needs to continue to feel it’s accomplishments no matter how small they may be on the grand scale. Learn to have an attitude of gratitude and focus on the positive of every day. One little victory will bring team unity and thus team moral will be at a high point. This is simple and very easily accomplished.
