I've always seen this as a chicken-and-egg problem, at least for a system integrator or consulting company. It is very difficult to get the client to agree to invest together: they would rather choose another company with the right skills right away. If you want to enter that market you will have to invest and today is more difficult to recover the front-up costs. If it is a consolidated technology, then you are in a weak position. If it is something new, then the customer can invest together, based on your past experience with

I would say give your team a chance to see how they will do, it goes a long ways to show you trust in their abilities to learn and build even with complex technologies. Still, make it clear that if things aren’t going well, that we will seek out an expert. That doesn’t mean anyone failed, sometimes the timeline must be met and knowing when to ask for help is a valuable asset. Once you have the expert, have them go through the application and identify problem areas, have them prepare knowledge transfer sessions, have them build out core patterns that others can learn from, have them be available for others to meet with for 1 on 1 meetings and code reviews. Of course, continuously check on the quality of the app, sometimes rebuild is needed.

Implementation: Dedicate a week to a learning sprint within this "lab." Allocate resources and time exclusively for acquiring practical knowledge. Use the learn-by-doing methodology, working on mini-projects that align with the client's needs.

Point 6 "Iterate quickly" resonates the most with the approach I usually use. It does not only apply to the functionality delivered but also to team composition and roles, way of working, delivery support activities. Foster the experimentation culture, try new things and check what works the best. Helps a lot to learn much quicker. Unfortunately hiring external talent with extensive knowledge or experience does not guarantee overall success due to the differences in the actual context.
