I was recently faced with a similar type of problem. My team and I addressed this issue by mapping out a material flow cum communication flow diagram. This exposed the bottlenecks and challenges in material and information flow. Sitting with all key players, we either eliminated, reduced, combined or simplified the process nodes to best meet business goals. We brought all grieviances to the table as well, thrashing these issues with a direct relation to the goal of a seamless material process flow. This proved to be a potent strategy as there has been better collaboration and material flow ever since.

Material flow along with information flow is crucial and critical. 1. Study the current process by getting the above information 2. Prepare the flow chart and mark the process 3. Each process and sub process is much was defined, take the action items such as communication flow issues and the material handling and storage needs to be taken into account while doing the process. Consider the muri point of the operator. 4. Use PDCA to check the solutions designed were cost effective and can be practised easily. Take a trail and get it implemented. 5. Implemented solutions needs to be verified and do course correction if needed.
