Your game project is facing scope creep. How do you ensure client expectations are still met?

I have hard talks with my clients - we can only have this new feature if something is foregone or the dates move, or we find more people to make it. I make sure they are aware of the reality, but also bring many suggestions to solve the issue.

Defining the scope early is key. Clearly list what your game will include, like features and art style. This helps avoid adding extra work later and keeps the project on track. A clear plan makes it easier to manage changes.

At the start of every project, I sit down with everyone involved to make sure we all agree on what we’re trying to achieve. We write down everything that should be included in the game and what we need to do to get there. This list is our guide to make sure we don’t start adding too much extra stuff later.

It’s super important to get everyone on the same page about what’s wrong from the start of the game. You need a clear written agreement about what is included and excluded. This agreement, sometimes called a scope statement, should be super detailed and include things like the game's features, levels, how it works, even the art style etc. It’s your go-to document when someone asks for something new – you can check and it’s part of the original plan Or there’s something else (aka scope creep). If it’s extra you can imagine how it’s going to mess things up.

When facing scope creep in a game project, managing client expectations is key. Here's my approach: Reassess and Prioritize: Work with the client to revisit project goals, helping them focus on features with the greatest impact and feasibility to keep core objectives central. Transparent Communication: Regularly update the client on progress and any challenges. Clear communication about revised timelines and scope implications ensures they're informed and on board. Flexible Planning: Utilize adaptive project management, like agile, to handle changes. This strategy supports iterative development and incorporates client feedback for ongoing alignment. By employing these methods, we maintain both client satisfaction and project success.

I make it a point to talk regularly with both my team and our client. We update each other on progress, share ideas, and talk about any issues. These constant check-ins help us spot when the project is starting to stray off course and let us fix it quickly.

Regular communication with your client is key to keeping them happy and managing scope creation. Give them frequent updates on how the project is progressing and discuss any changes or additions you would like to make. Explain how these changes might affect the timeline and budget. Make a list of must-have items that are absolutely essential to the success of the game and find out which of the new ideas are just ‘luxury items’. This helps you focus on creating a milestone that hits key goals before you start thinking about anything else. This prioritization ensures that you spend your time and money wisely and not compromise what is important.

Always employ an experienced PMP certified project manager who has been a Developer of the same work in the past whenever you prioritize features because otherwise an average company who allows salesmen/marketer or client or developer or boss to prioritize features will fall into deadline issues 99% of the time.

If scope creep is unavoidable, be prepared to adjust your plans and schedule. Think about how those new features will affect your current business and what you need to work on. For poor change control, you may need to negotiate extra time or bring more people into the team. Being able to roll with the punches is important, but also do what you can realistically do with the time and money you have.

Knowing how to use your resources wisely is super important to deal with scope creep. This includes your team members and any tech you may be using. Make sure your team doesn’t get filled with new work and you have the right skills on board to handle new things. Sometimes you may need to bring in some extra help or get some extra equipment to move things around and handle a larger space.

Having a Project Management Software like Trello for Small Teams or Jira For larger Ones can help everyone stay on the same track and effectively complete tasks assigned to them and push it to the next level where the project manager will assign it to the next person who needs to develop the next part and so on. It also ensures we are only doing the top 20% things that were decided by the management for our developers and not procrastinating on something that was not even asked for.

Prevention is better than cure: Your projects should start with a signed scope statement as an annex to your contract. Specify that any changes that impact the scope will need to be estimated separatedly.

Ensure the scope of the game is well understood by all the contributors to the game. All references; from the game research to the materials/assets must encompass elements of the scope of the game. A well known scope should be used as a boundary to avoid over doing and to remind the contributors of the threshold to meet.

It’s important to know when to say no. If a new idea would make the project too big or too expensive, I explain why we can’t include it right now. Setting these limits helps keep the project manageable and stops it from getting out of control.
