Your engineering team is overworked and under-resourced. What can you do to help them succeed?

You have three knobs: Quality, Time, Scope. You don't want to compromise on Quality. If you do, you risk losing customer's trust. Just make sure you are not confusing Quality with over-engineering :) Time can be adjusted usually. Negotiate to get more time. Many times though, time is at premium. Your company has to announce the product at their annual conference, or delaying release to market might cause contractual issues. Scope is the easily adjusted of all three. Identify if you can carve out the list of features which delivers most value in given time. Focus on that.

To support the overworked and under-resourced Engineering team, consider prioritizing tasks, streamlining processes, and exploring opportunities to bring in additional resources, such as hiring more team members or outsourcing specific tasks. Regularly check in with the team to assess workload and address any concerns or challenges they may be facing.

Assessing the workload is the preliminary step, but ensuring priority, delegation, ensuring accountability would definitely help.

One of the key reasons for teams to sucseed is having the right communication tools in place and an agreed point of escalation. And the understanding when to use it. The speed of making decisions on issues will make or break projects.

Effective Communication is a very powerful tool to mitigate any kind of situation. Clarity of priorities on quality, time, scope triangle helps one adjust the team working model accordingly. This clarity can be gained only through open communication. Sometimes need and priority changes over a period of time or situation, these can be rightly gauged only through frequent alignment discussions. A complex feature sometimes is the least important one, how do we get to know this? Only through communication. Negotiating scope or timelines will provide breathing time to the burning out teams. Also, a motivating session to the team can help do wonders.

In my experience, clear and frequent communication fosters a collaborative environment within your team. It helps prevent misunderstandings, conflicts, and delays by ensuring everyone is on the same page. Using various communication channels, such as meetings, emails, chats, or reports, allows for comprehensive interaction. Always strive for clarity, conciseness, and consistency in your communication, using simple and specific language. Equally important is actively listening to your team's input, questions, and concerns, and offering constructive and timely feedback.

It is critical to make informed decision. Therefore communications across organization and specially engineering team is very important. Making sure the team is part of the decision making process and why certain actions are being taken will encourage the team to work more efficient and turn the team to a high performance team.

Ensuring the scope is defined is the most important aspect. Once the scope of defined, identifying the constraints to meet the scope and defining the path forward along with the deliverables at different milestones and defining the ownership will certainly help to make sure the resources are used efficiently without burnout.

Good team management relies on regular and clear communication. Connect with your team through meetings, emails, chats, etc. Also, stay in touch with clients and other departments for alignment. Keep your communication clear, and consistent, using simple terms/language. Listen to your team, address their questions and concerns, and offer constructive feedback promptly.

As a leader empowering your team to make their own decisions which are coherent with larger org vision is one of the most important tasks. As the saying goes that, hire intelligent people and stay out of their way. It takes a lot of effort to make that happen at scale. The way that has been successful in a dynamic environment is give people complete ownership and autonomy from the beginning. It may look chaotic in the beginning, but it does wonders in the long run. Start with some basic rules in an open document and encourage team decisions in the spirit of those rules. Keep improving those rules observing the conflicts over the time. This fosters a collaborative culture of trust, respect high & performance.

Usually people are afraid to go for new things/trainings. You have to encourage these hidden champions to go trainings and discover their own path to solve the problems. If you don’t provide any opportunity to grown unfortunately you will waste your time and money withing this environment.

Well right time for training in conventional terms is either before or after the situation of over work and under resource. However, pairing a junior guy with senior guys to deliver higher responsibility tasks is another way which always has worked to enhance the responsibility space of the team multitude of times for me. This results in one of the best on job training and development of both.

When you have limited resources, you need to align your priorities. The EDDR needs to be looked upon and the deliverables numbers on the timeline needs to be adjusted accordingly, one solution is to not have front loaded curve but to shift the curve in consultation with all stakeholders

In My experience a situation of heavy workload and under resource if executed and done rightly with appropriate involvement along with the team, upper management with regular communication is itself no less then a reward. The real reward for the team is the growth and exposure they experienced and the acknowledgement within the team itself on how well each understood and helped other. While the external recognition and rewards surely help, the real bonding comes with peer to peer acknowledgement

While providing training, encouragement and the usual platitudes to your overworked, underresourced team, make sure you tackle two things in the background: 1. Seek every possible way to add resources including hiring contractors/interns or borrowing from other teams for short term. 2. Step in yourself on some projects, use your engineering skills & experience to simultaneously mentor junior engineers and demonstrate esprit de corps.

I always believe in planning.. when a well planned team works in the planned tasks that will ensure that at any point of time they know how to mitigate the problem. When there is a unexpected issues comes, a well planned team can able to handle. So where there is proper planning any operation issues can be resolved

Prioritize! Every team is overburdened if the requirement isn’t scoped and expectations managed accordingly. Effectively planning deliverables when you take over a project (or even mid project) would help understand the key priorities to deliver the Minimum Viable Deliverables. This can then be broken down and communicated with all involved stakeholders and yes sometimes this means negotiating the deliverable itself if it seems unrealistic with the time and resources at hand. Once this is at hand, it’s about validating it periodically and pivoting to accommodate any challenges and communicating key notes across all stakeholders effectively.

Have a review of delivery schedules, timeline and budget so that the priorities could be set as per high value deliverables, thereby investing on efficiency tools for better productivity or hiring additional resources with even less experience mentored by experienced team member/ resource.
