Go to the floor and watch the process. See how the parts and labour flows. Get cycle times on all the processes or stations of the line. The longest cycle time is your bottleneck process. Focus on areas where the product stops flowing or where it slows down. See the reasons for machine downtime. Do this a few times a week at different shifts and talk to the operators specifically on the issues you have seen.
Modern assembly lines have multiple interactions. It’s good to spend some time just watching at times throughout the day to look for issues and interactions. Perhaps video key areas for a time and view back at a faster speed. Start here.
First we need to collect the data. All data of loss be it small or big. Later categorize the loss in terms of money, prepare the pareto & attack the top 5 to 7 major losses which would cover 75%+ losses. Monitor the actions & strengthen the actions further if required. The losses can be broadly categorised into Breakdown loss further if it is less than 10 min as Minor loss, above 10 min as major loss. Material shortages Defective part supply to line Defective parts produced on line Planned maintenance Etc to name a few. Involving the members working on line to do improvements & rewarding them once they suggest / implement the changes for reducing the loss would boost their morale & more improvement will flow in.
