You have a team of people to manage and a deadline to meet. How can you ensure everyone is on the same page?

For successful execution of a project, while defining the scope and setting expectations at the beginning os important, it is quite critical to also set out the objective of the project and elaborating how it may be relevant for each of the project team members. This becomes even more important if the project requires a cross functional team as participants coming in from different functions would have their own KPIs and it is very important to see the relevance of the project’s objective to their respective day to day work scope and KPIs.

Defining the scope and expectations of a project is crucial before starting any work. This involves determining the purpose, deliverables, timeline, and budget of the project, as well as the roles and responsibilities of each team member. It also includes establishing quality standards and success criteria. Documenting these details and sharing them with your team ensures everyone is clear on their tasks and objectives, facilitating a smoother project execution.

Mi forma de atacar este problema es explicar el proyecto “top-down”: definir el contexto a alto nivel y los objetivos macro ayuda al equipo a entender las tareas individuales, cómo se relacionan con las demás y cual es el óbjetivo último de las mismas. Asimismo, durante la ejecución del proyecto, es importante hacer recordatorios de la visión de conjunto y no perder de vista que, además de concluir el proyecto con éxito, esto fomenta el aprendizaje y crecimiento del equipo, preparándoles para asumir mayores responsabilidades.

All companies have tools to run the business, using these tools to complete tasks usually creates excellent results without wasting your team’s time. To me, it’s critical to protect your teams’ time. Lo que me ha funcionado a mi, con 11 miembros en mi equipo. 1. Tener una sesion para definir el scope. 2. Usar una herramienta que nos ayude a tener visibilidad a todo el equipo que es lo que se espera de ellos (Jira) 3. Tener asignado un project manager para dar seguimiento constante a que se cumplan los entregables. 4. Sesion diaria de 15 minutos para revisar en lo que nos estamos atorando, o que necesita mas apoyo. 5. Reconocer los logros! aun cuando sean pequenos, ayuda a que el equipo se sienta motivado para seguir avanzando por objetivos mas grandes 6. Tener un 1:1 mensual, donde platicamos de lo que los hace sentir orgullosos, lo que hubieran hecho diferente, y que necesitan de mi como lider.

Depending on the project and team dynamics, the mix might include email, phone, video calls, instant messaging, project management apps, and file-sharing services. Select tools that best match your team's workflow and ensure everyone is up to speed on using them. Setting clear guidelines on when and how each tool should be used can streamline communication and avoid the chaos of tool overload or underuse. It's all about finding that sweet spot where collaboration flows smoothly, and everyone stays connected and informed.

To effectively manage a team and meet deadlines, use tools and platforms that facilitate communication, collaboration, and tracking. Choose tools that suit your needs and ensure your team is comfortable using them. Establish clear protocols for tool usage to avoid confusion.

Start setting a meeting to introduce the project to the team and nonetheless, sell the idea and engage them. An explanatory confluence page previously shared will be helpful to focus on questions and make sure that the team understands the idea. As a team, break the project in pieces that each of them will own based on their strengths. Deciding as a team will make them feel included and will make them take this project as its own baby. Use a tool (Trello or JIRA??) create a roadmap with deadlines to easily keep tracking of potential blockers. Schedule follow up calls to unblock the blockers and support your team. Make sure to recognize their effort and provide feedback. Set up a retro session to focus on learnings of the project.

Communication is key. For harnessing the alignment for all teams/stakeholders involved I make sure I have an "all-hands" to provide a forum to share the most important information (dates, scope, roles and responsibilities, etc) and strategies. On parallel, I will set up channels for following with written update and tracking, as well as a cadence for constant touch base with the relevant contributors.

Rely on Jira or somewhat similiar, everything must be there and it should be the only tool for management. The daily meeting exists to make sure everyone is on the same page, if there's any blockeage, and prioritizing new demands, but everything needs to be updated real-time on the chosen tool

Setting regular check-ins and feedback sessions is crucial for effectively managing a team and meeting deadlines. These sessions help monitor progress, identify issues, provide support, and celebrate achievements. Depending on the project, check-ins can be daily, weekly, or monthly, held individually or as a group. Feedback sessions, formal or informal, can be conducted during or after the project to recognize strengths and areas for improvement.

Schedule daily stand-up meetings or quick check-ins to discuss progress, roadblocks, and dependencies. Encourage open communication and feedback loops to address concerns early on. Individual feedback sessions can further support team members' growth.

Monitoring the task force with guidelines and join them in the efforts to meet the goals would help. Reviewing the progress and corrective measures will support the aimed results.

The biggest challenge I've seen teams face is sticking to the cadences that have been set - this deviation normally leads to teams getting stuck in operational problem solving, instead of implementing structural changes which can fundamentally fix the problem. Importance of maintaining KPIs when it comes to cadences is important so objective milestone tracking can be done - where input can be measured to understand whether OTIF is being followed or not.

Bajo mi criterio, para el crecimiento de cualquier empresa es necesario delegar. Se deben establecer claramente los roles y los objetivos. En cada organización se deben realizar grupos de trabajo por áreas y dar a una persona la capacidad de liderar, decidir y gestionar dentro de ese equipo. Solo así es posible el progreso y la consecución de los objetivos. No tiene sentido que un CEO microgestione cada departamento. Esto puede tener un efecto boomerang o desmotivador.

After defining tbe scope and the responsibilities, Delegate and empower is the best way to meet any deadlines or manage a project. By empowerment I mean the team member should feel accountable but not made accountable. The leader takes the bricks and empowered team takes the bouquets depending on the outcome of the project.

Microgestionar bajo presión es tentador pero contraproducente. Delegar y empoderar fomenta confianza y creatividad en el equipo. La guía es crucial, pero sin interferencias innecesarias.

Lo más importante, es rodearnos en nuestro equipo de profesionales mejores que nosotros que nos ayuden a conseguir los resultados y acompa?arlos en su crecimiento en la empresa para que, más pronto que tarde, estén en posición de poder reemplazarnos.

Si logras tener confianza con tu equipo y que se empoderen, que participen de la estrategia delegar y ser flexible trabajando en equipo será más rápido lograr los resultados.

Be prepared to adjust the plan as needed. Unexpected challenges often arise. Be open to feedback and adapt strategies to stay on track. Communicate changes transparently and ensure everyone understands the revised approach.

With the dynamic environment that we all are living in today, flexibility, agility, and adaptability are important. There could also be some shortfalls from individual members and that needs to be addressed separately. While, addressing the delays, challenges or other priorities that are impacting the project, it will be important to have a clear communication with all the team members on the likely impact on the project and how we plan to address the same.

Hacer una pausa y un ALTO en el camino para celebrar logros antes de ir por el siguiente reto. El vivir una vida tan acelerada en los negocios hay veces que no nos da tiempo para celebrar los logros en equipo y reconocer lo bueno que se hizo. Apenas terminamos algo y ya queremos ir por el siguiente reto. Tenemos que aprender a hacer pausas y altos en el camino para destacar lo bueno que la gente hizo, reconocerlo y recompensarlo auque sea con un agradecimiento de la gran contribución que se logró y voltear hacia atras y vizualizar los avances.

Para mi, la parte más importante como líder. Convertirte en mentor de tu equipo para lograr que se transformen en su mejor versión de sí mismos. Esto sin lugar a dudas incrementará el valor de tu equipo y los resultados obtenidos.

Para garantir que sua equipe esteja em sintonia, cumprindo com os prazos e com um gerenciamento de tarefas otimizado, é preciso exercer a sua lideran?a de maneira plena. Dar feedbacks e demonstrar apoio individualmente a cada um dos seus integrantes funciona. Assim como eventualmente manifestar sua gratid?o e reconhecimento pelo comprometimento perante todo o time. Mostrar-se como uma das pe?as nesta engrenagem e ser acessível para a resolu??o dos obstáculos, sejam eles coletivos, ou inerentes a cada fun??o específica.

As a leader, my approach involves directing them through the task completion process, offering motivation during challenging moments, and ensuring swift coordination and support for their needs from other teams. While team members may take breaks, it's crucial for me to stay vigilant and provide continuous motivation during tough times, fostering an environment of encouragement and assistance.

Keep it simple . i worked for a large corporation for 30 years and many projects i was involved in were over complicated, wasted money and in the end didn’t add any real value. Just keep it simple ..

In my opinion, It is crucial not only to establish clear goals for the team but also to ensure that every team member is aligned with and fully comprehends the collective objectives and the effort required to achieve them. In any endeavor, the involvement and commitment of individuals are paramount; without a shared purpose, the pursuit lacks direction and meaning. Just as goals are prioritized, so too should team members be valued and prioritized. When individuals feel overshadowed by the goals themselves, a sense of disconnect and resistance may arise. Effective leadership entails guiding the team together towards the desired destination, hand in hand, fostering a collaborative journey towards shared success.
