What are some effective ways to use scenario planning to identify emerging trends?

Regardless of the model you are in, challenge them with these 5 basic questions about your product or service: 1- What unexpected developments in the fields of technology may have a great impact on my business processes or change my target market. 2- What unexpected economic or social conditions can change my customers' behavior and create unpredictable trends in my customers' needs or priorities. 3- Do political developments or international events affect business trends and the behavior of my customers? 4- What kind of competition in the bazaar has unexpected effects on my business model. 5- Can natural events unexpectedly lead to changes in demand and supply, and in other words, to changes in the behavior or habits of customers.

Effective scenario planning involves anticipating future trends by creating plausible, diverse scenarios. Begin by identifying key uncertainties and drivers shaping the environment. Engage diverse perspectives within and outside your organization to generate a range of scenarios. Utilize interdisciplinary teams to ensure a holistic view. Craft vivid and detailed narratives for each scenario, exploring potential outcomes. Regularly reassess and update scenarios as new information emerges. Nurture a culture of flexibility and adaptability to respond effectively to emerging trends. Scenario planning serves as a dynamic tool for proactive strategy development, helping firms navigate uncertainties and stay ahead in an ever-evolving environment.

A focal question is the conceptual framework that we establish to develop a scenario planning. Since the future is uncertain, we prepare a broad question which will enable us to center our interests and to define the time and space boundaries of our scope. There are many useful resources to help define our question such as the Intergovernmental Panel On Climate Change (IPCC) scenarios for 2030, OCDE reports, IMF, etc. Our Focal Question will guide us on how to design our scenario planning to prepare us for uncertainty.

One of my favorite approaches to developing a comprehensive strategy is using Scenario planning (Good future, Bad future, and Wild card future scenarios) to complement other strategy development tools like SWOT, Hoshin Kanri and others. However, most leaders use a logical (left brained) approach to scenario planning, which results in limited success. I have designed a more creative/visualization (right brained) approach which has been extremely successful in identifying blue oceans, emerging trends and identifying deeper levels of hidden gaps in strengths, weaknesses, opportunities and threats facing organizations and even countries. This ultimately leads to robust overall strategies for short- and long-term organizational/societal success.

Surely it is the other way around. The emerging trends determine the scenarios. Rubbish in, rubbish out. You should develop a dashboard and increase the quality of your information supply. Create a dashboard of information sources relevant to you. Include serendipity to avoid the filter bubble. Assess the impact of that information on your business model by developing scenario prompts. Combine those prompts with your strategic filter (vision, purpose, values, passion, positioning and resourcing) and reverse attribute listing. Do this regularly, and you will develop your change muscle and become more resilient and situationally aware.

After answering the first question, challenge the dimensions in which the issue is key and effective, and write the strengths and weaknesses of your business model for all of them. The more you use the brainstorming model, the more successful you will be. It doesn't matter whether the suggested dimensions are real or false, think seriously even about trivial and ridiculous issues.

To identify the key drivers, one of the most common methods used is PESTLE (Political, Economic, Social, Technical, Legal, and Environmental). This scope is widely used because it highlights the most probable sources of events which could have an impact in our business in the future. These events will be the “driving forces” which will shape our actions and push the big shifts in the world. In order to imprint the necessary dynamism to our scenarios to make them closer to reality, it will be healthy to choose at least 3 driving forces from the 6 presented in the PESTLE framework, and establish their lifecycle in a timeline.

These are the external forces and variables that could influence the outcome of your focal question. They can include political, economic, social, technological, environmental, and legal factors. You should prioritize the most important and uncertain factors that have the greatest impact on your focal question. For example, "How will the vaccine rollout, travel restrictions, consumer behavior, and competitor actions affect our market share and profitability?"

En verdad estamos descubriendo aquellos factores de cambios más probables y, por tanto, las tendencias. Es más, a mi parecer, estamos desgranando la construcción social de las tendencias de mercado, tecnológicas, etc. De hecho, recomendaría aplicar métodos como el SCOT o la Teoría Actor-Red que se aplica en los análisis del desarrollo social de la ciencia y de la técnica.

Now it's time to develop scenarios for each uncertainty. Based on assumptions, draw multidimensional matrices and check different scenarios. It is better to check the Eisenhower matrix first. Which one is more important and which one is most likely to be more urgent, then proceed with different conditions based on this analysis, this analysis can even be repeated in regular time periods and at the end of each period, the results for the next periods and the accumulation of experiences are recorded.

Scenario planning focuses on developing a set of plausible, divergent, and (importantly) well-defined future scenarios. It emphasizes flexibility and preparedness -- rather than predicting a single future outcome. Make storytelling your superpower! Develop rich narratives for each scenario, describing how events unfold and how they might impact your organization. This helps in creating a vivid picture of each potential future that is not only plausible -- it is recognizable because it feels real.

Although it could be more, typically we shall develop four scenarios. For this the process is very straight forward, since it goes from business as usual scenario to worse scenario. We can build a matrix divided in 4 axes to represent the events on each box, and therefore place our potential solutions for each scenario.

Including external stakeholders in scenario planning is essential to diversify perspectives. Methods such as workshops, expert interviews and collaborative sessions, involving industry experts and regulators, provide valuable insights. By looking at the whole value chain, from customers to suppliers, organisations ensure a comprehensive and informed strategic approach, validating scenarios and identifying opportunities and challenges. To do this, it is essential to start with a value chain analysis, ensuring an in-depth understanding of the internal and external dynamics likely to significantly influence the future.

These are coherent and consistent stories that describe different possible futures based on the key factors and uncertainties. You should create at least two scenarios: one optimistic and one pessimistic, and possibly a third one that is more neutral or balanced. Each scenario should have a catchy and evocative name, a brief summary, and a detailed narrative that explains the logic and events behind it. For example, "Best Case: Rapid Recovery, Worst Case: Prolonged Recession, Middle Case: Slow Rebound."

Be sure to evaluate the options numerically so that you can determine a priority number or urgency index for each criterion. Then specify its performance evaluation indicators and consider the implementation and decision-making process step by step for them according to the effective percentage. I always emphasize that whether or not you get help from the strategy, it is very effective.

The whole idea is to trigger actions for readiness, therefore, during this step we should be open minded to listen to suggestions and be honest while assessing our resources. Otherwise we won’t understand the implications and impacts of each scenario on our business strategy.

This is the stage where you evaluate how each scenario would affect your organization and what actions you would need to take to adapt and thrive. You should identify the opportunities and threats, the strengths and weaknesses, and the risks and rewards of each scenario. You should also consider the trade-offs, costs, and benefits of different strategic options and contingency plans. For example, "How can we increase our resilience, flexibility, and innovation in each scenario? What are the best and worst case outcomes for our key performance indicators? What are the early warning signs and triggers that indicate which scenario is unfolding?"

To avoid frustrating outcomes our project shall be supported by the highest levels of decision making and aligned with the business goals of the company. Communication is always an important issue, so it will be better to involve key stakeholders early in the design of the plan. That way the plan can be easily communicated and followed up.

In the end, be sure to inform the stakeholders of the project to support and accompany the team. Your determination to accept and support the strategy is very influential in the project process. CRM or sales or financial dashboards can help control and guide the way

This is the final step where you share your findings and recommendations with your stakeholders and decision-makers. You should use clear and engaging visuals, such as graphs, charts, tables, and diagrams, to illustrate your scenarios and their implications. You should also update and revise your scenarios regularly, based on new information and feedback. For example, “How can we present our scenarios and options to our board, managers, and employees? How can we incorporate scenario planning into our ongoing strategic planning and decision making processes? How can we track and measure our progress and performance in each scenario?”

Well, in this regards, i believe there is no end to it, in the sense that we don't only need to keep monitoring and tracking the validity and results of our strategy as defined and implemented, but also, get the learnings and variances to keep improving and retrofitting your strategy for continuous improvement.

A succession of black swan events in recent years has been necessary for some to realize that the unexpected exists, and meticulous plans and rigid budgets are ineffective in such situations. In the face of the unexpected, there is no detailed plan that holds, but preparedness remains essential. Fortunately, the importance of scenario analysis is being reinstated. A proper use of the scenario analysis method includes determining which individuals should participate in the exercise, being creative in identifying key scenarios, and, very importantly, determining the events we consider to act as a "trigger" and compel the implementation of established measures for each situation.
