1 Assess the current state

Before you can design the future state of your process architecture, you need to understand the current state. This involves mapping out the existing processes, their inputs, outputs, activities, roles, resources, and dependencies. You also need to measure the performance of the processes, using indicators such as cycle time, error rate, customer satisfaction, and cost. By assessing the current state, you can identify the strengths and weaknesses of your process architecture, as well as the opportunities for improvement.

In my experience, using SIPOC (Supplier, Inputs, Process, Outputs, Customer) is a great way to assess the current state of a process. The information gathered through SIPOC can then be used to map out the current process. From here, I like to measure each step in the process to understand key data points, such as its occurrence, defect rate and cycle time (wait time + activity/task time). I found it useful to distinguish between which process steps are manual and which are supported by technology and/or automated. Finally, if you can gather information about who and what roles are undertaking each step and combine this with the occurrence metrics you can start to build a clearer picture on the process costs.

The first step is always discovery; understanding pain points, custom code, integration points, new capabilities by functional area. Second, value map assessment; which processes are in-scope/out of scope. Third, map future capabilities based on the assessment. Finally, produce a high level architecture and roadmap explaining how customers realize future state. At each step, the output of course should focus on the most important value added and sustainable processes. By doing this, it creates a continuous discipline for the customer while also adopting new capabilities much faster and on budget.

Be aware, however, when implementing best practices not to fall into the trap of assuming that just because a large number of businesses do something in a given way that this ‘best practice’ Is actually the right way to do things. If we draw a parallel with the oil and gas industry the best practice there is to commission oil fields, run them until they are dry, and abandon them. This might be good for the company’s bottom line but those clean up costs have to be paid by someone and if it’s society at large this is a best practice that ignores externalities.
