One of the best ways to define your goals and objectives is to meet with your customers and stakeholders to understand their needs and what are the expectations from the IT operations team. I recommend that after this meeting you should organize and come up with a plan to attend those needs and make agreements about what the IT operations will do and what is out of scope. Although, the scope can change constantly once the project starts I totally advice you to close any potential gaps to avoid false expectations during the project.

2 Choose relevant and meaningful metrics and KPIs

Not all metrics and KPIs are relevant and meaningful for your IT operations. Some metrics and KPIs may be too vague, too granular, or too noisy to provide useful insights. If the project is new, it is super hard to set baselines and thresholds because we do not have any history and background about the systems. However, when you are on this situation you can create queries to monitor the trends in real time for the services and operations while you await on the expected values for the thresholds. Once you have few days, you can establish provisional values to start creating alerts and dashboards to give some space to your team and stop the monitoring of multiple dashboards and concentrate in other critical tasks.

Although, having dashboards is the best way to visualize trends and identify any potential issues in your apps. Dashboards themselves are the only tool I recommend to triage and troubleshoot issues. A said this, because you cannot have all dashboards opened at the same time and having lots of resources monitoring because that will consume a lot of your team's bandwidth. What I recommend is to have a monitoring strategy instead, for example, have alerts in place with links to the dashboards, have infrastructure and logs monitoring and most important have a well structured plan for your team.

If you are working in IT operations you already know you never stop learning and you never can plan for the long term because teams are always trying to improve the performance and experience for customers. Therefore, the IT operations has to support new technologies and processes and they need to be ready from day one. I am sure with all these changes KPIs and metrics will be modified o some will be added/removed and you need to be ready for these changes.

Use your own experiences to evaluate the value of your monitoring. If alerts trigger without environmental impact, consider changing the threshold or decommissioning the alert altogether. Unnecessary alerts cause alert fatigue and increase the probability of missing something critical. On the other hand, if there's an outage or performance impact you didn't foresee, look at the system logs and see if there were early indicators of imminent failure that should be monitored.
