It is important to align your company vision/goals in to your functions and then to your teams. -Develop your functions/department goals with your team. - Translate and align individual goals/objectives. I personally use PDCA approach. Plan-Do-Check-Act. Plan: Plan your focus area. Identify issues or problems to solve. Be clear on your deliverables. Align who/what/when. Do: Prioritise and execute your plan. Implement change. Check: Measure and track progress. Daily/weekly/monthly/quarterly drumbeat to measure and review scorecards. Act: Are the measures on-track or off-track? If off-track, perform gap analysis - understand why we are failing. Root cause analysis and develop systemic fixes. Share learning.

Goal-setting on steroids: Ditch vague objectives and embrace frameworks like OKRs (Objectives and Key Results) or SMART goals (Specific, Measurable, Achievable, Relevant, and Time-bound). These set clear expectations, track progress, and keep everyone focused on what matters.

We have moved toward objective PE's in our institution and this has it's share of problems. You can have a poor performer that only works in the areas that matter on the PE and score as well as a top performer. I still try to use goals to get someone at the "meets standards" but allows for top performers to be able to tell a narrative of what they do that is beyond just the goals.

There are several effective feedback tools in the market, however it is important that the company is ready for an open feedback culture and appreciates it. In my experience, performance evaluations have 2 parts. 1) Quantitative: These are individual’s SMART objectives linked to company’s goals/objectives. There is no ambiguity. Measures in scorecard will reveal whether the objectives are on-track or off-track. 2) Qualitative: This includes behaviours, attitudes, and values (teamwork, communication, leadership etc). This is subjective. We can outline the framework, but it is not always easy to measure. Some of the tools I have used for feedback are 1-2-1 meetings, team reviews, half year or yearly performance review and 360 feedback.

And a two way communication development plan that both managers and team members complete. Then a time to come together and review where there is an expectation mismatch. Followed by an agreed action plan and evaluation and review times.

I want to argue that feedback is important, but it has its place. There are more powerful tools any leader can use to improve performance and keep people motivated and engaged. These tools are acknowledgement, attention, opportunity, and caring. The four things mentioned above focus on the future, while feedback is glued to the past. And they must be done before and more often than giving feedback. Give people sincere acknowledgements, and your attention, give them opportunities to succeed, and show them you care for them.
