What are the most effective strategies for managing IT consulting teams?

I like to apply agile principles to leading the consulting team. Rather than assigning tasks, take a self-managed team approach and have the team members choose their tasks and build their deliverables based on their skills, experience, and availability. Lead rather than manage the team. Encourage teamwork and collaboration to mitigate risk.

I think Performance Metrics play a vital role. Establishing Key Performance Indicators (KPIs) to measure the team's progress and performance has been very helpful. A regular cadence on doing performance review along team helps to ensure they are on track and gives you an opportunity to address any challenges.

Successful IT consulting team management techniques combine collaborative leadership, customized techniques, & an ongoing development culture. Creative problem-solving is possible when a cohesive atmosphere is nurtured & a diversity of knowledge is welcomed. Clear lines of communication & flexible structures guarantee coherence & quick fixes for changing problems. Fostering individual talents within the context of a shared vision promotes independence & ignites group creativity. Encouraging continuous skill improvement & keeping up with technology developments enables the team to produce state-of-the-art solutions. IT consulting teams ultimately achieve long-term success through striking a balance between leadership, innovation, and growth.

I agree, but communicating that information without ambiguity is the key. Also, projects never happen in straight line. Team members should be ready for the unexpected and help each other out when the situations do not clearly define what has been communicated earlier. Good bonding and a sense of security within team members is very essential.

In project specific cross-functional teams, the foremost step is to define roles, responsibilities and successful KPI's for each role. Setting SMART (Specific Measurable Attainable Realistic Timely) goals for each of the Consulting team members is vital. Setting measurable goals, clear responsibilities and deadlines will help in successful project delivery, meeting the KRA's, satisfying the SOW and avoiding conflicts. There are several tools that are usually used for project management, such as Kanban board, Trello and Jeera.

Frequent communication makes the team approachable. It encourages building an environment where team members feel safe expressing their concerns.

Consulting teams are hired to deliver results. I have witnessed projects that have delivered amazing results but solved the wrong problem. Communicating each step of the way establishes trust, aligns on expectations, and allows you to pivot earlier to prevent an undesirable outcome or solving the wrong problem. By being responsive and communicating in terms your client understands, it establishes the trust and reputation for future engagements. Furthermore, internal communication combined with defined roles and expectations will create a collaborative and inclusive environment where all team members will be contributing towards success.

Open communication is very key to building trust within the team. The informal channels such as chats and calls are usually more effective in building rapport among team members compared to the formal channels so it's important for Leaders to use informal channels that are widely accepted within the team for easy adoption.

Over communication is many a times quite useful whereas under communication is deterring. Communicating with the team and the right audience with the appropriate mix of channels and understanding the other person's perspective is really important for a successful project delivery. Communication can help an IT Consultant gain trust of clients, get a buy in from their teams to share data, build rapport with their own teams and project themselves as trustworthy advisors. One must communicate on a continual basis - keeping in mind who the audience is , what they are willing or looking forward to listen, what kind of communication channels would they prefer, what level of detail would they want or understand.

Frequent Communication is the key to Continuous Improvement. We can establish a feedback mechanism for both team members and clients. Regularly assess project performance, identify areas for improvement, and implement changes to enhance efficiency. We should also encourage a culture of learning from both successes and failures. Conduct post-project reviews to analyze what worked well and areas that need improvement for future projects.

IT consulting teams are exposed to varied scenarios of challenges, .e.g. (1) New business or domain related scenarios to understand and solve along with evolving/ changing client requirements. (2) A young workforce of IT consultants in today's context get very quickly defocussed from the solution approach and constant development issues to solve. It is imperative that senior members in the organization channelize the thought process and effort of the IT consultants towards the objective/ solution through steady guidance and hand holding.

Assume that you will be lied to. As the client you are always told that everything is on track etc.Then, close to delivery comes the bad news. There is a big cultural problem here. people need a channel to give honest updates in a timely manner. Open conference calls don't always get to the reality, as admitting a problem can cause perceived or actual loss of face. So project leaders need to understand the cultural norms operating in their contractor environment in order to manage successful outcomes and minimise disruptive behaviour.

Create a collaborative environment that encourages team members to work together in tackling complex problems. Highlight the importance of collective intelligence and brainstorming sessions where diverse perspectives are valued.

Using a player-coach approach allows immediate feedback on what's going well and where corrections need to be made. Mentoring is indispensable if you want your teammates to grow, and growth comes through feedback. Think of a player on the field. The coach does not wait until the end of the game to give feedback; they pull the player off the field, give them instructions on how to improve, and then send them back into the game. The immediacy of feedback is internalized and practiced in real time.

I think the most important part is to guide them but let them work independently even when we know they will have a setback, that will make them mature and learn, otherwise they will always be depending on your support.

One of the most difficult challenge encountered in a team is making different personalities work together. As a leader you need to learn how to discover the strengths of each person, prioritize their common points and thoughts and unite them as a team by empowering the similarities and let each personality to complete the other one.

Fostering a culture of teamwork, trust, and respect enables team members to effectively collaborate, share knowledge, and leverage one another's expertise. Driving innovation requires encouraging creative thinking, experimentation, and openness to change and feedback. A collaborative and innovative environment, in my opinion, not only improves the quality of solutions but also keeps the team engaged and motivated. It's a win-win situation for the team and the clients.

Collaboration faces complexities due to diverse perspectives, personalities, and commitment levels. The team leader's role is pivotal. Some team members are optimistic (glass half-full), while others highlight challenges (glass half-empty). A good leader values both: optimists offer innovation and vision, while skeptics identify risks. Embracing this diversity is key, requiring leaders to navigate their own mindset for inclusivity without hindering team progress.

This is really taking the cherry. Advice 1, 2, 3 were all about a central leader deciding everything that the individuals are assigned to do. Then "promote collaboration" sounds like paying some lip-service doesn't it? Don't do 1, 2, 3 as it creates a toxic set up that you'll never recover from to achieve 4. Now the real question would be what else do you do instead of 1, 2, 3 so 4 happens....

All projects will have uncertainity. It is important to have a risk register which should be reviewed periodically. The probability of a risk happening and its impact should always be in your mind. Once a risk happens, and it will then it becomes an issue. Ensure that team members report all issues immediately and should not feel that it is their fault. A leader should always own up the issues and lead from the front when s... hits the fan.

I agree here with strategy, however remember, it's impossible to predict every potential risk or to eliminate all uncertainty. The goal of risk management should be to minimize the negative impacts of risks and to capitalize on opportunities when they arise.

In my experience it is not the clients question that is most important to understand. It is the background to why this question is asked. It is best to turn into that child that asks why, why, why…. Peeling the onion to its core. First now one have the real knowledge to 3D frame the client question. The liklihood to meet the expectations is now so much higher even if one had to spend half of the effort in deeply understanding the question to answer. Now the answer can be given in the context of where the question stems from in the first place. That is added value and focus and better management of expectations as client feels one is working with them rather than for them only.

Managing risks and expectations, this is all about expertise. It's quite possible that businesses will call you in: to tour their companies and show you their systems with a project in mind. As consultants you've seen it all. Their employees are tied up in knots trying to work with the systems in place. Constantly fire-fighting. Assessing any business requires educating people, which can be more fruitful then the project itself. Take them on a tour of companies where the project works, this helps to educate their understanding, acclimatize their minds and create a platform for communication. This will alter the project to be aligned with their business and employees needs, thereby mitigating risks :}

The risk is something normal for every project. To deal with the risk, I think it is very important to have recurrent reviews, to track the risks and see if they increased and becoming a threat or not. Always have a backup plan or an extra time added in the estimates, to make sure you overcome every situation.

Consider time zones, different team dynamics, and cultures. I often manage consultants in global/offshore locations, so knowing your audience and understanding their communication and work style will foster your project's overall success.

Celebrate successes however small it may seem immediately. Take time to recognize individual efforts in a project. Tell them you have done a great job!! Be specific about their achievements. Do this in front of an audience. This not only makes an individual feel recognized also pushes others to perform better.

This is all great: define roles, communicate frequently, promote collaboration ... love it. But how about: actually teaching our people how to be consultants, and presales specialists? The consultant is a pivotal role between the customer, sales and delivery. How does it make sense to let people figure it out for themselves (we call this "learning on the job" but it's actually "learning on the customer's dollar"). Customers would be horrified if they knew how little investment goes into the role we call "consultant"! Invest in a consulting framework to drive consistency and quality across the practice.

In consulting engagements aimed at problem-solving, I've often observed that after delivering the solution, clients face challenges in translating it into action upon the consulting team's departure. It's crucial to align the deliverables with the client's execution capabilities. Without this alignment, the deliverables might remain academic exercises, impeding progress towards achieving the engagement's ultimate goal.

Encourage teams to work async when possible. As a leader, it's always great to bring the group together and discuss strategic intent to ensure the goals of projects and operations are understood. When you work with teams all around the world, make sure to boost morale by being aware of holidays that your team celebrates. Leading effective teams requires that each member has a mutual respect and understanding of their teammate. Regardless of if the team is comprised of only internal staff, mostly consultants, or a healthy mix, treat everyone as if they are a critical member of the team. Do not create the "us versus them" paradigm. Drive efficiency, bring people together, celebrate the wins!
