What are the most common myths about Agile development?

The biggest myth is that there is a formula to be adopted which will work for each project. This is wrong, as Agile actually means to have an adaptive approach, with relevant process definition and measurements, per each project, rather than a generic or specific directive suits all. So - be agile and adopt the relevant process steps to have a success, but important of all - measure your success and tune your process, in an agile mode, if you feel that you choose the wrong process. Myth #8: Agile is for software development The notion that Agile is exclusively for software development is a misconception. Although Agile methodologies were initially created to improve software development processes, the underlying principles of Agile—such as collaboration, adaptability, incremental delivery, and continuous improvement—have universal appeal and can be applied to various domains beyond software like Hardware development, construction, Architecture, and a lot more.

I want to debunk a common myth about agile development—it's not true that there's no planning or documentation involved. Agile values adaptability and working software, but that doesn't mean neglecting planning. Instead, agile teams plan and document in a flexible way, adjusting to customer feedback and changing needs. Yer, well, I am a cynic. From my observation of Agile development, the biggest negative is that no individual is actually responsible for delivering anything. I've seen deadlines missed with no consequences. To be clear, the above is a generalisation, of course, but I do think that Agile allows "slack" developers to hide in an organisation, especially one of any size.

Agile doesn’t discard deadlines; it makes them more manageable and realistic by breaking down work into smaller, achievable pieces. It’s about meeting goals consistently and efficiently, not avoiding them.

Agile has plenty of deadlines. Each sprint is a deadline. The team has commited to goals. What I do is align the delivery to a "light on the hill" and commit to date. The commitment is what teams the team to be agile and prune distractions.

Agile approaches do have deadlines. For example, to comply with new legislation in time. However, in Agile you should avoid using deadlines, or fixed-date work items, as much as possible, so that the work can be easily re-prioritized as more us learned, to deliver maximum value to the customer.

When we are working in an agile way, we dont spend a lot of time up-front developing detailed requirements and solution designs because we recognise that these requirements and design documents are full of assumptions that will be proven to be wrong when we build the product and people use it. Instead, we focus on defining objectives and key results and developing a flexible high-level feature-driven plan to get there iteratively and incrementally. Then, we use the team, time and budget to deliver as much business value as possible within the time and budget available. We keep the scope flexible and focus on delivering features to users early and often, getting feedback as we go.

If a team is practicing good definitions of done combined with solid contributions from the business partners, you can manage scope very easily. Agile isnt about process only or tools but also very very dependant on culture which allows you to control scope.

The keyword is "changing". You must have requirements to start but along the way you discover planning is based on a wrong assumption. In the old style you would still deliver the scope and that would lead to scope blow out. In agile, if you find a wrong assumption, you have the abilty to refine scope. This can mean more or less work and it is done tweaking scope to make something achieveable or prune scope to later. To deliver something that is clearly missing the market because of a wrong assumption is a very costly and avoidable mistake.

The major difference for me here is that in "traditional" Waterfall, Scope is FIXED with Time & Resources ESTIMATED and subject to change. On the flipside, Agile approaches this triangle upside down— with Time & Resources FIXED and Scope ESTIMATED and subject to change. Whichever of these better reflects the reality in your organization would be approach I'd choose to take ??

Developer: Codes and contributes to product and feature development. 5. Quality Assurance: Tests features against requirements. 6. Technical Writer: Documents the why, what, and how of features. 7. UX Designer: Ensures a consistent, user-friendly experience. These roles represent the diverse expertise and collaboration needed to deliver successful Agile projects by addressing customer needs, technical aspects, quality, documentation, and user experience.

I take the roles in the article and expand further to include Subject Matter Expert (SME). Each role is an expert in their area. A developer knows how to write code, a tester excels at testing, they are SME in their domain. Other roles should not tell an SME how to do things, but they can contribute to the "why" and the "what". e.g. Don't tell a developer how to write the code, debate with them on the outcome, challenge use case asumptions. This is where share and rotate of decisions adds value. There roles listed excel at delivering to requirements but the only way to validate the requirements is having SME embedded and listened to. If a team member is not an SME then their solution is an opinion and just as valid as any other opinion.

Yes, there are no roles in agile, as it is an approach rather than a concrete method of working, so doesn't enforce ways of working, only a way of thinking about working. In the many frameworks to implement agility, such as scrum, safe etc, there can be few, or many roles. Agile is about working at the micro (rather than macro) level, so there should be little need to impose roles

Agile is all about quality. You need to look at Product feature map different. There is a set of feature that need to be complete and you can measure delivered features by feature coverage. If you don't implement a feature, your product is not complete, that does not mean low quality. Quality means that for every individual feature implemeted it is done to a high level of correctness. Most people confuse lower feature coverage with lower quality. A feature miss is a scope miss, not a quality miss.

Agile follows rigorous testing. Here are a few and teams can decide if they need all or just a few of them: 1. Unit testing 2. Integration testing 3. Acceptance testing 4. Regression testing 5. User Acceptance Testing (UAT) 6. Automated testing 7. Performance testing 8. Myth: Experimentation without enough thought still works. I have observed many falling prey to this. It is true that rapid experimentation is helpful in cutting fluff and knowing where to double down on, but even those experiments have to be thought through. If you don’t know: - Why are we doing this? - What objective it will achieve? - What metric will show that? Then it’s just a vague plan which will end up nowhere.

Agile in and of itself no more guarantees quality than any other method of software development. I have observed various teams using Agile as a development methodology and the difference in quality of software produced is significant. As far as I'm concerned, a high calibre team of software developers is what is required to produce quality software, independent of what methodology is used to produce the software.

If you've had any experience delivering large-scale Waterfall projects, you'll agree how bold this statement is haha— If we define "quality" as "meeting the expectations of customers and stakeholders" then Agile absolutely cares about quality.

Where traditional project management methodologies try to extract the IP from individuals and insert it into the process, the Agile promise is the reverse. By keeping the IP with the individual and promoting knowledge sharing and collaboration, we are able to leverage all of their knowledge (not just what's been captured) and pivot as the requirements demand. Agile is all about communication, specifically the most effective form of communication which is face-to-face (Allowing the use of visual and other non-verbal cues which are often missing from other forms).

According to my experience agile methodologies promote transparent, and frequent communications in order to achieve product discovery and delivery. It encourages the creation of cross functional team members that needs to work together thanks to communication. There is constant feedback loops with the users, the team and the stakeholders. The good communication within the team allow to learn from the previews iterations.

This is down to the way most people work thinking they are "agile". The agile manifesto has the first value of "individuals and Interactions over processes and tools". Teams are supposed to work together, with constant communication, ideally via direct means. This also forms key parts in the interactions with customers in the various feedback loops to ensure the right thing is built.

Myth#1245432: Sprint Backlog = Sprint Value One thing that I have experienced is that teams don't have a clear understanding of the difference between sprint backlog and sprint value. I am claiming this because seldom have I seen a scrum team ready to change/tweak the sprint backlog during the daily scrums in the ongoing sprint. Teams don't freeze the sprint value during the sprint planning, they instead freeze the sprint backlog, which is a wrong practice and goes against the ethos of Agile at so many levels.

Nobody knows what Agile is. The term Agile has become synonymous with Lightweight Software Development, mindset, journey, and the theory to achieve Agility, to name a few. Agile is described as a methodology, framework, and an approach for project management, product development, and software development. There is probably more. People have appended the term Agile to unrelated disciplines, e.g., Agile Product Marketing, Agile Product Management, etc'. Inconsistency in defining Agile and permutations using "Agile" created persistent confusion on what is Agile. Therefore, it is impossible to determine the myths related to an unclear concept.

It is a myth that by applying an Agile framework such as Scrum and executing all of its ceremonies are all that needs to be done to make the development successful. The part about people and their mindset is not emphasised heavily enough. This is why Agile anti-patterns surface. Agile is prized for its ability to realise value earlier for customers and remove blockers by advocating transparency, inspection and adaptation. The development team, its Product Owner and all relevant stakeholders should commit to not only being trained in Agile. Focus should be placed on simultaneously growing an Agile mindset to support values like openess, respect, courage, focus and commitment. This is what drives the success of an effective project.

It's a myth that Agile is Scrum and SAFE. It's not. Agile is a broad set of approaches defined by the Agile Manifesto, which does not mention iterations or Scrum. As long as you are continually learning, improving and delivering value to customers, then you are agile. Typically, people achieve this by using Kanban with XP or some other continuous improvement process. Dont lock yourself into a process like SAFE. Be agile about your way of working!

Moving fast at the cost of documentation will always wreak havoc in the longer run. Initially it will feel good: - We are executing. - We are trying fast. - We are learning. But without documenting things, learning at an org level never happens usually.
