What methods do you use to track the progress of your R&D projects?

There are several methods that can be used for R&D projects. First it is important to think what are the parts to measure in R&D and one of the most important parts is that it is necessary to split research from development. Once you have them into different categories you can select what is important for develo and what r development and what for research. In development measure milestones, lead time, in research measure conversion to viable technologies, patents, etc.

I like having my teams set aside 'failure budgets' for time and cost. Research and Development is meant to develop new and novel value for organizations. It is imparative that organizations embrace that R&D is meant to be a cycle of (hopefully) quick failures. In a recent project teh team I was supporting set clear KPIs around the cost and time attributed to each new path they were exploring. We assumed 15 paths would be explored, but we ended up finding a very promising and quickly proven path on the 4th iteration. Instead of being content with that and moving on, we took another 4 cycles to try and prove that it wasn't the right path. Having pre-defined budgets for failure gives teams the license to explore and conduct proper R&D.

Antes de iniciar con cualquier emprendimiento lo primero que se tiene que hacer es entender lo que quiero lograr a través de la comprension y entendimiento de la problemática a resolver, una ves eso este claro lo demás es mas fácil de organizar y dirigir para llegar a los objetivos que se persiguen. El uso de herramientas y tecnologías son el medio no el fin de lo que se quiere conseguir.

Agile and lean principals are at the center of strong product development frameworks. Quick and measurable sets of sprints on subsystems of a product allow teams efficiently pivot when needed and can encourage attention towards to highest risk elements of a product in a digestible manner.

Gantt charts visually map out project timelines, while regular meetings ensure team alignment. Key Performance Indicators (KPIs) measure progress, and milestones offer checkpoints for review and adjustment. Risk management and resource allocation tracking are crucial for navigating challenges and maintaining budget control. Additionally, peer reviews and Agile methodologies provide adaptability and fresh perspectives, essential for a project's success. Combining these strategies tailors your approach to meet the unique demands of each R&D endeavor.

An important part of agile development is not just collecting data, but collecting the right data, and communicating it effectively to every one involved in the development project. By doing this it becomes easier to understand the key learnings from each cycle, enabling more iterations in a given time frame.

In addition to setting clear objectives and utilizing agile methodologies, I rely on robust project management tools. Tools like Asana and Jira offer comprehensive features for planning and tracking, providing visibility into each project phase. Regular reviews and retrospectives are integral for continuous improvement. These sessions offer insights into process efficiency and project outcomes, highlighting areas for refinement. This approach ensures our R&D efforts are not just aligned with our strategic vision, but are also adaptable, measurable, and driven by a culture of continuous learning and innovation.

KPIs are very important. They are your goal posts. It is important to also identify what your leading indicators are towards future performance. Aligned with agile and lean product development, what are the early indication or yard marks that give you early indications that corrective action may be required. These are often harder to set, but the highest performing product development teams identify these measures and monitor them daily / weekly.

Well established KPIs are like your project's GPS – they guide you toward success. KPIs help you make smart decisions based on real data, a bit like adjusting your route when you spot traffic. Firstly, set clear goals (like working efficiently, sticking to the budget, etc.) and then use these goals to define your KPIs. Keep an eye on these indicators regularly to see how well you're doing and catch any hiccups. Using KPIs keeps us on track, transparent, and always in the know about our journey!

KPIs are essential in monitoring R&D project performance. These metrics, whether quantitative or qualitative, gauge project alignment with set objectives. Examples include R&D spending as a percentage of revenue, patent counts, the number of new products in development, customer satisfaction rates, and ROI or NPV. Selecting KPIs that are most relevant and meaningful to your specific R&D projects is crucial. Regular and consistent tracking of these KPIs offers insight into the project's progress, effectiveness, and areas needing improvement, guiding decision-making and strategic adjustments in the R&D process.

For R&D projects, establish diverse KPIs like usage (DAU and MAU), satisfaction, behavioral changes (what event data users are creating after interaction with a feature), and user outcomes (are users' desires being satisfied). Select KPIs that offer continuous data flow for consistent tracking. Set benchmarks to identify trends, ensuring a comprehensive and effective performance monitoring system.

One tools folks don't talk about often enough as it pertains to efficient product development is leveraging an open communication channel such as Slack. It's my experience that all team members should be communicating on a single channel and that the communications should be transparent for everyone involved in the project to see. This ensures there is always complete alignment, it captures greater institutional knowledge and in my experience it allows uncover hidden intellectual property value. Internally it is becoming the norm, but there remain too many conversations happening in the dark. This problem is heightened with 3rd party service providers. It needs to be mandated that all product talk happens on these channels.

Lots of great tools listed here. I think the structure of a manual shared doc is underrated. Using a table in notion that requires the participants to share reflections/results of any given pilot/project can promote autonomy, engagement and both qualitative and quantitative outputs.

While data-driven retrospectives are valuable, the most effective reviews are highly objective and automated. Rather than using review meetings for data gathering, which can be inefficient and subjective, all necessary data should be pre-collected and analyzed. People should come to the meeting prepared after reading all the data. Most of the time, the stakeholders are reading information at the time of the meting, which is a waste of everyone's time! The review meetings should then focus on structured, pre-defined questions to determine the way forward. This approach streamlines the process, avoids the pitfalls of subjective analysis during the meeting, and ensures that reviews are succinct and action-oriented.

Reviews and retrospectives are pivotal for assessing R&D projects. They identify strengths, weaknesses, and areas for improvement, offering valuable feedback and insights. Sprint reviews showcase results to stakeholders, while sprint retrospectives reflect on the process and performance. Post-mortems analyze the factors behind successes or failures, and peer reviews evaluate the quality of R&D outputs. Regular implementation of these practices throughout R&D projects is essential for tracking progress, budget adherence, and value delivery. They create opportunities for learning and refinement, vital for the continuous improvement and success of R&D initiatives.

One thing I'd add to the review and restrospective process is that leadership needs to ensure they have fostered a culture where open and honest feedback is celebrated as a way to advance personally and professionally. Too often folks enter these meetings and hold back commentary in fear of hurting someone's feelings or calling attention to an individual's performance. Constructive criticism needs to be celebrated. I hate the moto that no idea is a bad idea. Some ideas are awful. If they don't acknowledge constraints or are not aligned with the ultimate objectives, those are bad ideas. Product development teams celebrate 'wins' very well, but they need to equally celebrate moments where constructive criticism is needed and delivered.

In a pure R&D project quantifying the progress is a challenge, considering the fact that the number of steps to achieve success is unknown and unpredictable. A good way to assess progress is tracking number of obstacles overcome by team and incremental success achieved. Effective review and course correction is also needed to unblock teams from stalling to progress.

Ensure these meetings result in actionable items, with a designated team member responsible for tracking progress on these changes. This approach ensures continuous improvement and effective project management.

Some industries are highly regulated such as pharma for example, amongst others. It is important to consider a set of rules and regulation as well as its risk assessment as part of R&D project. This could be treated as objective but most likely it will fall into restrictions alongside of project development. Either way, regulations must be explicitly defined beforehand.
