What are the main sources of scope creep in ERP projects and how can you avoid them?

I've seen first-hand the importance of aligning business needs and expectations to avoid scope creep in my role managing ERP implementation projects. Important is fostering strong stakeholder engagement throughout the project lifecycle. On a recent project, we organised a series of workshops to thoroughly identify and document business requirements and expectations for "MVP", translating them in clear project deliverables and realistic project timeline. Crucial aspect of scope management is transparent change management process. In one complex project we worked on, we encountered numerous change requests. Some of the man sources of scope creep and the mitigation action can be: 1. Poorly defined scope - It is important to clearly define the project scope and ensure that all stakeholders agree on it before starting the project. 2. Changing requirements - A change management process should be implemented to manage any changes to the project scope. 3. Lack of stakeholder engagement - Stakeholders should be involved in the project planning and execution to ensure that their needs and requirements are being met. 4. Unrealistic timelines - A project plan should be developed that includes appropriate timelines and resources to avoid taking shortcuts or adding unnecessary features. Proper communication of changes should be maintained.

To control this; all the systems must be aliased carefully at global level by a team of Enterprise architects. I've seen many issues stemming from a poorly written RFP, which creates problems right out of the gate. I recommend issuing RFPs in phases, with the end deliverable being a better scoping document, price, and schedule. Fixed-price bids on ERP systems written by "experts" who don't know the owner's processes are a recipe for scope creep. I'm always in the space of chunking projects up as much as possible and managing them as individual projects that are part of an overall program.

I have been on many projects and when things go wrong the client blames the system integrator.... I then point out that it was them that selected the company . Start with a detailed RFP to enable the SI to respond to. Go through a selection process and engage with with several companies. Looks at the areas that are key and weight these accordingly. More important manage the SI with robust governance such as PMO and weekly status reports. Finally ensure that the chosen two come in and pitch as why they are the company for the success of your project

One important virtue that is underrated yet critical is that of effective communication. For a project manager to be successful, he/ she must have proper communication channels open. These channels should facilitate a transparent exchange of updates, thoughts, issues, solutions, and resolutions across the various stakeholders. Timely and comprehensive communication throughout the project lifecycle proves instrumental in handling challenges, be they technical complexities, interpersonal issues, or scope creep. A PM should have a 360-degree perspective of the project's trajectory, with a consistent focus on the bigger picture in order to be successful.

Scope creep is inevitable so you need to add contingency to your planning to allow for it. However, there are several points in the project when you can directly reduce scope creep: 1. Project Initiation. Make sure the full scope is defined including exclusions and assumptions. Make every Stakeholder approve this document before any action on the project. 2. Design Sign-Off. Hold detailed end-to-end functional walk-throughs with key users. 3. Demo's / CRP's. Give the users as much visibility of the planned solution as possible. 4. Build test plans based on design collateral. Review with key users. From the Build phase, all requests for additional functions must go through a formal Change Control process so that impact can be assessed.

I advocate for a holistic change management strategy that goes beyond technical aspects. Understanding and addressing organizational culture and change factors is essential. Another aspect to consider is the lack of alignment between different departments or business units within the organization. Each unit may have its own priorities and objectives, leading to conflicting demands on the ERP project scope. To mitigate this, ensure cross-functional collaboration and alignment by involving representatives from all relevant departments in project planning and decision-making processes. Foster a culture of teamwork and shared goals to minimize silos and promote a unified vision for the ERP implementation.

One of the key component of great implementations is the have a collaborative partnership between the vendor and the organization. Therefore it becomes very important that the consultants/vendor is culturally fit to work along with the business. Both the Vendor and business needs to understanding the cultural difference and how it can impact the factors like, willingness to adapt, trust factors, communications, collaboration.

The needs and fears of the organization need to flow into the daily work of the respective development teams. Organizations need to be involved as early as possible in order to involve them and make them part of the solution.

In real implementations, I would recommend the following to minimize the scope creep (I term it as Scope Dementia). The consultants conducting the functional requirement definition (FRD) - current and/or future state - should have a domain experience in respective business area. For e.g. the finance consultant could be a CA with prior experience in accounting & audit or the SCM consultant could be an engineer with prior experience in supply chain and/or manufacturing. This would ensure the comprehensiveness of the study - both from the breadth and depth perspective of the business function.

Project scope, defined in the Statement of Work (SoW), sets the agreed-upon deliverables. Based on my experience, scope creep often results from mismatches in expectations between the leadership finalizing the SoW—who may lack detailed business insight—and the executing team of managers and SMEs. To prevent scope creep, the SoW must be detailed and comprehensive. Organizations often allocate insufficient time to developing and finalizing the SoW. It's crucial to identify current business processes, pain points, and expected functionalities before drafting the SoW, ensuring these aspects are fully integrated to provide clear and aligned project objectives.

Unfortunately, Most ERP system implementations create more work than they were perceived to solve and go over budget. The reasons for this typically fall into the following buckets: - Biting off too much scope at one time. - Poor requirements. - The client and IT team assigned do not have the depth or breadth of the core business. - Poorly written RFPs. - Politics. - Stakeholders and expected results not defined. - Buying ERP products that are way too complicated, inflexible, and supported by a team of consultants billing at movie star rates for offshore developers. - Resistance to change meeting an inflexible system.

Scope change is sometimes inevitable. A good idea is to balance control with flexibility. Maintain changes using a "scope item log". Store any changes and assess them periodically for strategic alignment. Note: handling additional requirements as separate change requests helps in isolating their impact from the core project.

Some scope creep may add value to the organization and project goals. Therefore, all scope creep should be managed with a mindset of evaluating the value it may create. Since we did not consider this value in the past, when it occurs, it should be assessed and may be allowed by adjusting other factors.
