1 Understand the need for change

The first skill you need as a change leader or manager is to understand the need for change and communicate it clearly to your team and stakeholders. You need to identify the gaps between the current and the desired state, the benefits and risks of the change, and the alignment with the lean principles and values. You also need to assess the readiness and resistance of the people involved, and address their concerns and expectations. By doing this, you can create a sense of urgency and a shared vision for the change.

It's important to clearly define the problem statement. What problem are we trying to solve? But before anything else, we must earn the trust of the people who will be impacted by and/or contributing to executing the change. Everyone who plays a role or be affected has to be brought on board. Skills/qualities required? Empathy, an open mind, communication, listening, and never forgetting that we're dealing with humans.

2 Choose a change management model

Choosing a change management model that suits your situation and goals is the second skill you need. There are many models to choose from, such as the Kotter model, which consists of eight steps to create a sense of urgency, form a powerful coalition, create a vision, communicate the vision, empower others to act, generate short-term wins, consolidate gains and produce more change, and anchor the change in the culture. The ADKAR model focuses on the individual aspects of change, while the Lewin model simplifies the change process into three phases. The McKinsey 7S model analyzes the seven elements of an organization that need to be aligned for a successful change.

To enact organizational change, many businesses use Lewin’s three-step model: Step 1 is the unfreeze stage, where you recognize that a change is needed and prepare the organization. Step 2 consists of all the activities to make the change. Specific tasks and goals can be delegated throughout the company, but top executives must manage and support the overall effort. In Step 3, you refreeze the organization, making the new methods permanent and sometimes changing the corporate culture. The new practices become pervasive; this is just the way the company now conducts its business. On the surface, this seems rather simplistic. But the more complex the organization, the more complex this process will be. And the longer it will take.

3 Plan and implement the change

The third skill you need is to plan and implement the change according to the chosen model and the lean principles. You need to define the scope, objectives, timeline, resources, roles, and responsibilities of the change project. You also need to apply the lean tools and techniques, such as value stream mapping, 5S, kaizen, kanban, and poka-yoke, to identify and eliminate waste, optimize processes, and prevent errors. You need to involve and empower your team and stakeholders, and provide them with the necessary training, coaching, and feedback. You need to monitor and measure the progress and performance of the change, and adjust your plan as needed.

I led the successful implementation of Lean Manufacturing into a high volume production operation. This was also a unionized factory. We had customer complaints, down time and high scrap rates. My first step was to explain the reasons for pursuing Lean and gaining but in from our skilled trades workforce. I hosted in person lunch meetings every week. We shared metrics like increased customer complaints. Together we implemented many improvements using Lean Manufacturing principles. Collaboration. Adaptability. Effective communication. Teamwork.

4 Evaluate and sustain the change

The fourth skill you need is to evaluate and sustain the change after its implementation. You need to review the outcomes and impacts of the change, and compare them with the expected results and benefits. You need to identify the strengths and weaknesses of the change process, and the lessons learned and best practices. You need to celebrate and recognize the achievements and contributions of your team and stakeholders, and reward them accordingly. You need to ensure that the change is embedded and integrated into the organizational culture, and that it is aligned with the lean philosophy of continuous improvement.

5 Develop your change leadership and management competencies

Developing your change leadership and management competencies on an ongoing basis is the fifth skill you need. You should be aware of your own strengths and areas for improvement, and seek feedback and learning opportunities. Cultivating the following competencies is essential for leading and managing change in a lean environment: having a vision to create and communicate a clear and compelling vision for the change that inspires and motivates others; having strong communication skills to convey the need, benefits, and expectations of the change, and to listen and respond to the concerns and feedback of others; being able to build and maintain trust and rapport with your team and stakeholders, and to leverage their skills, knowledge, and ideas; having the ability to cope with uncertainty and ambiguity, and to adjust your plan and actions according to the changing circumstances and needs; generating and implementing creative and effective solutions that add value and eliminate waste; and having the resilience to overcome challenges and setbacks, and to maintain your energy and enthusiasm for the change.

You have touched on a foundational and absolutely critical aspect of leading change: TRUST! This is often an overlooked barrier. I draw an analogy with aerial acrobatics. The only reason an acrobat will release the handle of a swing to which they are holding on, fly through the air to be caught by his/her partner is because they trust that their partner will catch them. If you want the team members to leave the comfort of the current state and migrate to a future state which is unknown to them, then you had better to have gained their trust.
