What are the key differences between design leadership and design management roles?

Design leadership is fundamentally about crafting and steering the strategic vision for design in line with business objectives. It's about guiding our design team to innovate and align with this vision, ensuring our solutions not only meet current business needs but also set us apart in the industry. A key part of this role is leveraging creative and strategic insight to anticipate trends and explore new design approaches, positioning us for future success. Essentially, it’s our job to ensure design drives the company forward.

Design leadership has required a clear and aspirational vision and strategy, supported by innovation, creativity, inspiration, and motivation.

Simply stated, Design Leadership is about the WHY. Why or why not is the organization pursuing specific strategic objectives? Design Management is about the HOW. How to most efficiently and effectively execute the (right) design with the given constraints. Furthermore, whether you are managing or leading, you need to consider if you are focusing on the people the process or the solution(s), and how to tie them all together

Design leadership is about setting a creative direction, motivating the team, and encouraging innovation. Leaders focus on the vision and big ideas. Design management is concerned with the practical side, like planning, organizing resources, and ensuring projects are delivered on time. Managers handle the execution and day-to-day operations to make the vision a reality.

Design leaders play a critical role in shaping the overall direction of design, set a clear and inspiring vision for how design can contribute to the organization's goals and mission. This vision outlines what the design team aims to achieve and how its work aligns with the broader company objectives. The vision provides a sense of purpose and direction, motivating the design team and ensuring that everyone is working toward a common goal. We need effective design strategy that helps to bring the vision to life. Design strategy involves the plan of action to achieve the vision. A well-crafted design strategy ensures that design efforts are focused on delivering value to both users and the organization.

Design management primarily involves transactional activities, encompassing tasks such as project and team management, workflow and process oversight, as well as responsibilities related to risk assessment and quality control.

Primarily, being a design leader doesn't necessitate holding a Design Manager title. Individuals who contribute to the team or organization can be perceived as leaders based on their actions and influence. One doesn't have to be in a managerial position to exhibit leadership qualities. Instead, if your passion lies in nurturing people's careers, offering formal coaching, and taking responsibility for their success and performance, you are essentially engaging in design management. In any case, as a manager or design leader you are actively shaping the professional development and achievements of individuals, regardless of your official job title. Leadership is defined by your actions and impact, rather than a specific managerial role.

By effectively managing resources, processes, and collaboration, design managers create a strong foundation for the design team to thrive. They pave the way for efficient workflows, clear communication, and ultimately, successful design outcomes.

Imagine design management as being the conductor of an orchestra. The conductor plans and oversees the performance, ensuring every musician plays in harmony and maintains quality and consistency. They manage the resources (instruments), processes (rehearsals), and tools (sheet music), coordinating with other sections (departments). They monitor the performance, measure its impact, and provide feedback to musicians. This role requires strong organisational, analytical, and problem-solving skills, along with deep knowledge of musical methods, standards, and best practices.

Understanding metrics used to track KPI for projects that may involve the overall direction of the organization’s design goals is the basis of design management. Beyond schedule and budget, client services and relationship are also fundamental to design management.

Design leaders often see their role as one of change management. Success in design leadership requires you to educate, influence, and advocate for design to get the appropriate support and position your team to make valuable impacts to business success. ? This is important to consider because it requires different skills than what made you successful in design initially. You also have to be ready to let go of your identity as a designer to take on a business leadership role of design function (which can be hard for many). Ultimately, the choice between the two depends on your personal motivations, career goals, and how closely you want to stay involved in the day-to-day design and problem-solving work you've done for much of your career.

Although you can exemplify leadership skills at any level or title, by challenging the strategic intent, official leadership roles only come over time with rightful experience and rising through the ranks. To become a high-performance design leader, you must master the soft skills such as influence, negotiation, and emotional intelligence.

There is no one-size-fits-all answer; instead, it's a deeply personal decision that demands self-reflection and an understanding of the organizational landscape. Think about whether you are driven by the desire to exert influence over others or to maintain control over processes and outcomes. Understand the unique challenges and opportunities your organization faces. Different situations may require different leadership styles. A startup might require a leader who can wear multiple hats and navigate ambiguity, while a well-established company might need a leader with a focus on streamlining processes to ensure efficiency. By doing so, you can not only excel in your role but also contribute significantly to the success of your organization.

Design Management is suitable if you: Excel in organizational and project management skills. Prefer to oversee the practical aspects of design projects, such as timelines, budgets, and resource allocation. Enjoy working within established systems and processes. Design Leadership is ideal if you: Have a strong vision for how design can transform a business or industry. Are driven by innovation, creativity, and fostering a culture of design thinking. Prefer to focus on strategic and visionary aspects, influencing the broader direction of projects and the organization. Your choice should align with where you see your strengths and interests.

It's like asking a player can you be a good captain? It's always a matter of how many additional responsibilities one can take, over and above one's core deliverable (to facilitate excellent design). Some are naturally placed to lead, some acquire it by conditioning themselves. Staying true to one's calling is the key, however, clearly as one matures, the draw is always more to see things from a larger perspective and steer the business basis your experience as a design professional.

Being able to adjust to various situations is a crucial skill for anyone aiming for a career in design leadership. Regardless of the knowledge you've accumulated, it holds little significance if you can't apply it effectively. Adaptability isn't just essential for design leadership; it's also a cornerstone of innovation.

One thing I consistently remind myself of is that certain traits contribute to an individual's success based on the context. However, there are elements that are distinctively tied to your unique leadership style. Throughout the years, I have learned from other leaders, adopting what I admire and consciously avoiding what doesn't align with my own style.

In my experience, Leadership in the design industry can be particularly stimulating as it offers extensive exposure to innovative methods. This exposure is instrumental in enhancing our problem-solving skills, acquainting us with emerging market trends and elevating our management capabilities. Moreover, sculpting a fresh team to align with company policies may seem straightforward, but it demands adept leadership and management to cultivate future leaders and foster long-term employee retention. Achieving this synergy signifies a true victory.

There are many resources available to help you develop these skills, including online courses, workshops, conferences, and mentorship opportunities. By actively seeking out these opportunities and continuously learning, you'll be well on your way to becoming a successful design leader or manager.

Practice, practice, and practice. Remember, neither of the roles need you to be in an official title. In many organizations, these roles need to be created by doing the job. There will be occasions where we will get it wrong, but we can always accept the outcomes and course correct as soon as we can.

While in a design leadership role, it is easy to shirk the design management segment for lack of bandwidth and availability. As a Design Leader I've realised that it's never a this or that thing. It is always fluid. I've started watching my calendar on a weekly basis like a hawk in the past month and it helps. There are weeks where it becomes 50-50, 60-40 and even 70-30. I am yet to get to 80-20. There is also the niggling thought that if I get to 90-10 I will lose touch with my craft. I think it's far easier to mentor the second layer of leaders when I am still embedded into the craft. It's scary to become one of those leaders who sits in her ivory tower and only directs, never actually rolls up her sleeves to get the job done.

I've found it important to embrace a transformative approach to both strategy and execution. I always like to say roughly 60% of your time should be dedicated to product design and the user experience - 30% to shaping your team's capabilities and culture - and the final 10% to driving the broader organizational transformation. Achieving this balance necessitates operating at two distinct altitudes: the strategic 20,000ft altitude that encompasses all aspects of strategy and thought leadership; the surface level that addresses daily tactical challenges such as delivery, QA, design patterns, prototyping, and testing. Mastering both perspectives, one can achieve a balance that accommodates leading with a vision through effective execution.

In my opinion, the key is to stay Flexible. Keep in mind that your career path may evolve over time. The decision between design leadership and design management roles doesn't have to be permanent. You can always transition between roles based on changing priorities, interests and opportunities. Trust your instincts, gather as much information as possible and make a decision that feels right for you at this stage of your career.

I view these two areas as interconnected components, not separate entities. It's not about finding a balance between the two, but rather about fully embracing leadership in every managerial task you undertake.

By strategically prioritizing tasks, delegating effectively, managing your time well, and communicating openly, you can successfully navigate the dual role of design leader and manager. Remember, it's also important to set boundaries and avoid burnout.

Certainly, transitioning from design management to design leadership is like moving from managing daily tasks to having a big-picture vision. It's important to understand how design fits into the whole business and make smart decisions that affect the company's success. Also, it's crucial to talk to people in a way they understand, even if they're not designers, and help everyone adapt to changes that improve the design. But it's important to keep in mind that it's not just about business skills; it's also about being kind and understanding to people.

I'm afraid I have to disagree with the premise that management to leadership is a "switch" or a "transition." With a few rare exceptions, almost every leader is a manager too. There is nothing worse than a leader who is an ineffective people manager. Rather than seeing the leadership as a switch, consider it an area of growth. As a new manager, focus on being an effective coach. As you build your competence there, expand your scope and impact from your direct reports to your design team, then to your group, your company, and even the design industry. This will take many of the skills mentioned above, but never let the title of "manager" prevent you from scaling your impact.

No matter the career shift you aspire to, treat your professional journey like a product or project. Grasp your current situation and envision your desired future. Pinpoint the areas that need improvement and actively strive to enhance them. Success hinges on practice, so begin preparing for your desired role early. If you encounter setbacks, view them as opportunities to learn more about yourself and to identify areas for improvement.

If you wanted to switch from design management to design leadership, or vice versa, my first question was why? It was my recommendation for you as well. If you were proficient in your role, why the desire for change? If you could identify the root cause, perhaps the answer was simply this: what if altering your current role could propel you further? Empirical experience suggests such changes often stemmed from a lack of understanding of the real problem. If you answered this question and were certain about wanting to change, my advice was to consider change management. Define a journey, prepare for what was going to happen, and remind yourself, especially when facing challenges, what was difficult and how you could handle it.
