I think we are all inclined to jump straight to setting SMART criteria, but that's assuming that both the leader and the IC are on the same page. The first step as a leader is to consider the situation in relation to the capability of the IC to execute the requested project or task. Without taking the time to understand where that person is in their development journey, you run the risk of setting goals that are unattainable for the IC, even when agreed upon. Therefore, start by bringing them along; understand where they see their development and how they can gain value from the goals considered. Once both are on the same page, the SMART goals write themselves AND the clarity of expectations are aligned for productive feedback sessions.
