What are effective strategies to align your startup's hiring process with its goals and values?

The skills and duties etc for a job role at a startup are largely semantics. Of course they’re important but they are usually identical to most startups at a similar phase, in fact you could probably cut, paste and share around most job briefs between startups, it wouldn’t make much difference. What is far more important is the founder or ceo or investor knowing with absolute clarity the answer to this question: “Why should anyone leave their current role and join us.” Do not even think about creating a job spec or advert until you can answer this question, warts and all, and deliver it with passion.

I've found it helpful to create a hiring matrix (tool) that consists of the following categories: corporate goals (as our anchor), skills, experience, education/training, and cultural fit. The matrix is based on alignment to several dimensions: vision, mission and values and the ability to meet the corporate goals. The categories can be tailored by role, department, or function to generalize or specify factors. The job description is then developed from this framework. This matrix is then used during the hiring interview process.

Clarity and alignment are the two things that most companies get wrong when launching a search, and it costs them a huge amount of time further down the line. First, you need to understand what your Values are, and translate these into competencies you can interview against. For example, for our Value "Excited by Growth", we ask people about times they've proactively driven their own development. Do the same for technical requirements - what are you looking for, what does that mean, and how will you ask candidates about it? Make sure you're in alignment with the rest of the hiring team before you start the search! Different definitions of the hiring profile, even using the same words, lead to widely varied expectations of candidates

They exhibit following behaviors: Such candidates are full of passion, do not worry much about work time but are concerned on solving the same problem, better again and again. More than skill comes prudence and empathy. More than competency comes commitment. They are more of creators and solvers than just doers.

Continuous improvement is the key to structured and transparent hiring process. As start-ups development their process, a key component should be post hiring evaluation that occurs after onboarding, then six and 12 months later. Those outputs should be inputs to refining the hiring process, until a proven cadence materializes.

Structured interviewing is critical. Most hiring managers think they are much better at interviewing than they actually are, which leads to them winging it...the more experienced the individual, the more likely they are to do this. Instead, ask candidates the same questions as each other, with a scorecard to hand, and progress the individual(s) who score the highest. No need to overcomplicate this! Be clear about what your criteria are at each stage of the process as well - you shouldn't be trying to make a hiring decision based on a CV, for example, just determining whether some is worth speaking to. Then raise the bar for the initial interview, and again for the next round.

If you can see someone in action in the job, through a work sample or freelance project, that's absolutely the best way to assess their suitability. Unfortunately, it's very rarely possible. Interview them for Values fit first, then technical competence. Try not to be swayed by their technical skills in your assessment of their Values fit - even for very niche hires, it's not worth the negative impact a poorly aligned hire will have. References are absolutely essential. Most people don't substantially mislead potential employers in the hiring process, but some do. You owe it to yourself and your business to check. In my opinion, personality tests are more useful for onboarding and managing people than hiring them.

If you can source candidates from within your existing network, or that of your team, you will always have more insight than if you interview someone from outside the fold. You should absolutely ask your team to refer people whenever you're hiring. Anyone who will work closely with a potential candidate should have the opportunity to meet them, and provide feedback. If they're not on the formal interview panel, they should at least have a voice to raise concerns - they may see something you don't. Avoid assessing "culture fit". It's outdated and leads to hiring people similar to each other. Instead, assess Values fit as the most important element of your process. That way, you can build diverse teams that still have common ground.

In order to introduce a prospective candidate to your organizational culture, it's essential to first define it. Often times, company culture is not intentional, thoughtful or planned. So careful assessment of the culture is important. Identify the pros and cons and offer immersive experiences into the cultural aspects you want to reinforce. Merely inviting a candidate to a social event, if not carefully curated, could convey the wrong message. Offer multiple opportunities for team interactions, discussions and observations to remove the veil in typical interview environments. Create diverse environments to assess various aspects of the role (public board meeting, social event, internal townhall). Be immersive and innovative!

For the role that you are hiring for, identify Skills, competencies, behavior needed. Divide this over the rounds of interviews. Let each interviewer clearly interview the candidates on these defined areas. Post interview: Always put a debrief meeting and all the interviewers should discuss on the hiring decision for that candidate. When everyone has a say in the hiring decision, it fosters a shared sense of ownership and commitment to the company's goals and values. Each team member becomes invested in the success of their new colleague.
