What do you do if you're a manager struggling to delegate and trust your team members?

Reflect on the Reasons: Take some time to reflect on why you find it difficult to delegate and trust your team members. Start Small: Begin by delegating small tasks or projects to your team members. Start with tasks that are less critical or have lower stakes, and gradually increase the level of responsibility as trust builds. Communicate Expectations Clearly: Communicate your expectations for the delegated tasks, including deadlines, quality standards, and any other relevant details. Clear guidance can help ensure your team members understand what is expected of them.

I would first try to figure out why the manager doesn't feel as though they can allow their direct reports to complete tasks. Have there been mistakes made in the past that they didn't work through well? Is it a new team that doesn't have trust built yet? Once the root cause is figured out, I would then work with the manager on trusting his team and building a plan to move forward.

When should you start to delegate, and to whom? This is like asking, "Which came first, the chicken or the egg?" Through my career progression, I've found delegation both positive and enriching. It becomes more intuitive with professional and life experience. Initially, understanding your role and team dynamics is the key to success. As you gain routine, settling in and recognizing delegation opportunities become easier. Delegating frees up time for new challenges, fostering both personal and team growth. However, overcoming fears associated with delegation is essential. It's about personal development as much as empowering others.

To manage delegation fears, first identify and assess the rationality of your fears. Begin by delegating small tasks to build trust gradually. Communicate openly with your team about your intentions and expectations. Use delegation as a development tool and establish a feedback loop to monitor progress. Reflect on both successes and failures to learn and improve. Consider seeking mentorship for guidance and practice self-compassion, acknowledging that developing effective delegation skills takes time.

Being a good manager is understanding how to delegate without making more work for yourself. Delegation, like many managerial skills can be developed and you can get better at it. Observe. Everyone of your team members is different. It's probable that your team is made up of individuals who all learn & comprehend differently. They likely have a variety of interests and strengths. A good leader will play to those strengths. Ask yourself: Are they fast or slow movers? Can they meet an important deadline, or do they work best at their own pace? Do they engage with others well, or do they prefer independent work? Understanding your team will tell you all you need to know about which tasks they can handle and which ones they can't.

To delegate tasks well, know what your team is good at and what they need help with. For instance, if someone is great at solving problems but not so good with managing time, give him tasks that play to his strengths and help with time management. Talk openly with your team, support them, and give feedback regularly. When they do well, celebrate! And when there are problems, help them fix it in a positive way. By focusing on building trust, you'll feel more comfortable giving out tasks and your team will work better together.

To build trust: Be reliable, keeping promises to demonstrate consistency. Communicate openly, sharing information honestly. Show your competence and make sound decisions. Listen actively, valuing others' perspectives. Express empathy, acknowledging feelings. Admit mistakes, showing integrity. Respect boundaries, understanding personal and professional limits. Support others, offering help when needed. Be patient, allowing trust to grow over time, and practice consistency in your actions. Trust is built on the foundation of consistent, respectful, and transparent interactions.

The best way to keep communication channels open is by establishing 1x1s with your team. 30 minutes weekly or bi-weekly. Designate time to discuss 3 things. 1. What's going well. 2. What's not going well. 3. What they need help with. These are all questions they answer. This will help establish you as a resource and will give them a chance to work through problems they are facing.

Once a goal has been communicated by you, have your team member write an email that outlines the goal as they understood it. This establishes the responsibility and can provide you with insight if they misunderstood something. It's not their intention to not do well, they probably didn't understand the goal.

To set clear goals: Specify what you aim to achieve with detail. Make goals measurable to track progress. Ensure they're achievable to maintain motivation. Align them with your values, making them relevant. Set deadlines to create urgency. Write goals down to solidify them. Break down the goal into smaller tasks for manageability. Regularly review and adjust as needed. Clear goals are specific, measurable, achievable, relevant, and time-bound, guiding you effectively towards success.

When the clear goals are set by the manager, and they are being followed religiously, the trust is built by default. Another key to gain trust is to establish strong team culture effectively where there is not partiality and favoritism.

To offer support: Listen actively without judgment. Ask directly what they need, avoiding assumptions. Provide specific help rather than general offers. Be present; sometimes just being there is enough. Always follow through on promises of support. Encourage by highlighting strengths. Respect their boundaries to avoid overwhelming them. Check in regularly to show ongoing care. Suggest resources or professional help if needed. Practice empathy, striving to understand their perspective. Effective support is attentive, reliable, and tailored to the individual’s needs, showing you care through actions and understanding.

Offering support is essential in building trust. Delegation is a form of mentoring. Remain approachable/accessible, and provide guidance more effectively to those you delegate tasks to. Maintain an open-minded approach and fostering a safe environment where team members feel comfortable taking risks and making mistakes. These mistakes are not setbacks but valuable learning opportunities. Great leaders allow room for errors, recognizing that this is where growth happens. Lastly, remember that we're not brain surgeons; the stakes, though sometimes presented as life-or-death matters by clients/managers/peers, are usually not that high. This should help to keep a balanced approach to work, emphasizing support/development over fear of failure.

When offering support, it is essential that we understand them by trying to identify the area of improvement that is required from an individual. Listening skills is a powerful tool that a leader must have to understand the situation that an individual is trying to address when elaborating on their needs. Empathy will allow a leader to provide an effective solutions or the support needed. Transparency will be a result of all the skills mentioning above as the individual feels confident with the process of offering the support from their superior.

Delegation frees time for the one who delegates. This allows the delegator to try out new things/focus on more challenging matters. Sharing knowledge, empowering team members, and seeing them grow is the most rewarding. Sometimes things go wrong, but leaders (also) learn best from failures. So pick up the pieces, move on, and delegate again.

An effective manager is one who not only manages his team but also delegates. Trusting a delegated employee to carry out the task may be difficult for some people but whatever the reason for the difficulty might be, the management ought to Identify what is hindering the trust and communication it to the employee. Also, designing a work plan and the expected outcome will ease the process.

In my experience, nowadays finding trustworthy person to hire is a big challenge for many businesses, a person who stays in the company throughout ups and downs of business, and devotes him/herself for growth of business is highly in demand. Whereas, assigning tasks and roles in critical positions accompanied by a huge burden of responsibility on the shoulder of hirer or higher managers. Since in many instances the past performance is not a valid reason to verify future performance, thus delegating a small tasks and evaluating the outcome to slowing build a trust based on the milestones and criteria could be an effective approach to address this issue.
