What do you do if your virtual collaboration is hindering effective decision-making?

The first question I would ask is, is it really the virtual environment that is hindering effective decision-making? Rarely have I run into decisions that can’t be made virtually unless you lack context. So make sure you have the sufficient context first. Next, what is the virtual experience for your team? Do you have a system to chat, like Teams or Slack? Do people feel connected even though they are virtual, and if not, how could that experience be better? Lastly, if your team is entirely remote, consider getting the team together twice a year to remind everyone that they are humans working with other humans.

If virtual collaboration hinders effective decision-making, consider implementing structured meeting agendas and clear communication protocols to streamline discussions. Encourage active participation from all team members and leverage collaboration tools for real-time feedback. Think about if the platforms offer capabilities that are necessary for productive virtual teamwork, such as document sharing, video conferencing, and real-time collaboration. Make sure team members are adept at using these tools as well, and provide assistance or training as needed. You may improve decision-making and communication in virtual settings by fixing any issues with your collaboration tools.

If your company is completely remote then try to meet up once in a few weeks or at max once in a few months, this helps in knowing each other better which will hep in decision making. As much as virtual is helpful, face-to-face interactions help a lot in understanding each other. If your company is on a hybrid model, then try to keep the decision-making when everyone is present at the premises. If you have no option of meeting face to face at all, then set KPIs, protocols and all other solutions that this article has already given.

Establish roles and duties within the team to make sure that everyone is aware of their obligations and expected contributions. Establish voting procedures to create consensus and timelines for input when implementing structured decision-making processes. In my experience, setting up protocols and processes are paramount, especially if building up from scratch. For instance, a simple protocol as a daily morning Google Meet or Zoom call, even if for 20-30 minutes, if religiously done, works wonders. Centralized shared drives with proper rules around organization of data, helps scale up tremendously as well.

Not only in virtual collaboration, but also F2F, there is a need to have defined processes (e.g. have an open bucket list but review it regularly with the team to prioritize/discard some ideas, make a PoC, move forward/discard/back to bucket list, project plan, reviews, quality checks etc.) including focused meetings. Most importantly stick to the process. If it is well designed, you can have a degree of flexibility. Not everybody needs to be involved in every decision, make it clear from the beginning. If you run a team of 20+ it is difficult to get consensus: involve them in their area, give them the chance to defend their ideas, promote discussion, but leave it to a small group (doesn't need to be managers) to make the final decision.

At RebelMouse we found it very helpful to adopt Brene Brown's thoughts on Clarity is Kindness. It's tempting to move so fast through tasks that clarity is sacrificed for brevity. BUT while it seems to save you time, it takes the time from everyone else you need help from and collaboration with. Google docs or similar are a wonderful format to share the context, background, and then proposed next steps on any idea. Value clarity, value kindness and suddenly physical distance becomes a trivial obstacle to overcome.

Make certain that everyone in the team is aware of the aims, purposes, and deadlines of the project. To make expectations and obligations clear, give thorough briefs and documentation. This is a really crucial aspect that helps increase efficiency dramatically. Funnily, some of the ways to ensure clarity and good communication are so obvious, that we don't really do it. For instance, when we were developing our prototype wireframes on Figma initially, we were having significant output vs expectation divergences. The way out - we realized that having basic hand-drawn sketches aided us significantly. Something as simple as sketching on a whiteboard, clicking a pic of it, and sharing it with the relevant teammates really helped avoid miscommunications and unnecessary squabbles :) Of course, it simply meant better efficiency. Even though the operating environment maybe fully remote, these obvious hacks can be really handy!

In my experience, two points are important here: 1. Focused meetings: clearly define what the meeting is for (discuss one issue? review progress?), create an agenda and stick to it. People are creative, so other issues or ideas will come up, but they can be discussed later. Solve the matter on the table first. (I found it useful to limit meeting time to 45 minutes, enough to discuss and solve or decide next steps, easy for an agenda and to focused.) 2. Visualize, visualize, visualize. If you have a virtual whiteboard, use it. Maybe some people need to get some training on it, it is not wasted time. If you don't, have them sketch in advance and share through camera, chat or mail. They can also use their whiteboard and take pictures to share.

Since the pandemic started, I have been running weekly status review meetings only virtually. And I reserved always 10 minutes at the beginning to make a sort of "personal touch-base", asking each team member to share with the team some good news or just experiences they had over the past week. They were reluctant at the beginning, but later the difficulty was to keep it to 10 minutes! One example that always hits me: One colleague explained just about a dinner at an Italian near her place. Another asked where that was and it turned out they lived quite close. So they arranged to meet at the Italian and, as a result, are now a couple.

Inspite of having tools, protocols, fostering clarity, encouragement, if there is a hinderance in decision making in areas of virtual collaboration then there has to be areas to question & look into! * What is the basis of the virtual collaboration? * Off line face to face, geography & time permitting is the proven & tested way of breaking down barriers in collaboration. * At times cutting back virtually yields more fertile grounds to collaborate on! Post fostering clarity & encouragement, there should be zero ground of fear in representations even when they are of a collaborative nature. Intent must be followed with actions that define it, only then will it work!

I think you should start by defining how your decision making process should be in a virtual collaboration environment. Once that’s done, then you’ll be able to easily identify what is hindering the process. And you’ll be able to address it efficiently with intentional redesign, rather than possibly adopt a solution that may not be resolving the problem. We’re often afraid of remote collaboration, but in certain sectors that’s been the way they always proceeded to collaborate. Think of different governments and how they collaborate on issues: they have negotiations meetings that happen at different levels, and they’re often in hybrid mode. They may not be fast by design, but at the end of the day they mostly work.
