What do you do if your team members struggle with task delegation?

Effective communication with the person will help to understand the reason of why that person is struggling in delegating tasks. Need to make that person understand that the real growth lies once that person's replicas are created only then that person will have all the world's time to grow himself further horizontally as well as vertically. Need to show that person the right path, the bigger picture and what will be waiting for them if fhey will empower the people under them. "No one can win a war by being a One man Army"

Team members are often excluded from the decision-making process, leading to potential overload and time constraints for delivering. They perceive the burden of responsibility falling on their shoulders, making effective delegation seem time-consuming. Concerns about being blamed for delayed or low quality outcomes further aggravate the issue. When team members feel unable to voice their concerns openly, it jeopardizes team psychological safety. Prioritizing the cultivation of psychological safety within the team is crucial. This fosters an environment where team members feel empowered to take risks, delegate tasks, and collaborate effectively toward common objectives. This approche enhances team performance, innovation and job satisfaction

Know your team, their strengths, areas for improvements, their work ethics, priority and criticality of the task to be delegated etc. before delegating a task to an individual and set the expectations. Have periodic 1:1s to seek feedback and discuss how are they doing with the tasks assigned, what is the reason for struggling with the task. Based on the reason, take appropriate action. It could mentoring and coaching or technical guidance from a senior member of the team or arrange job shadowing or arrange training etc.. depends on the reason why they are struggling

Setting expectations would include the following at minimum: - Your management style - player coach or guide - your style of communication - emails, slack, text, 1:1 calls etc - How would you measure the success, OKRs and KPIs - What values and behaviors you would like to be upheld - what sort of management system you have in place

Clear expectations are the foundation of effective delegation. Each team member should understand not only what is expected of them but also the standards to which they should perform. Establish clear, measurable objectives for tasks and communicate these thoroughly. This clarity reduces confusion and sets a benchmark for accountability and performance.

It all starts with expectations. Many people accept tasks or meetings with insufficent information to determine if they should attend a meeting, or accept a task. My responsibility as a leader is to insure my people feel empowered to respectfully ask for more information and push back when something does not pass basic review. Also, if I observe other groups routinely setting up meetings without agendas or delegating tasks without context, it's up to me to reset expectations with the to reduce friction/conflict. The goal must be the effective/efficient resolution of items and not simply shifting responsibility.

Normally people do not delegate because they think people is not going to be so good doing things as they are. And this is true, but without "imperfect" execution, organizations do not work and projects are not done. When struggling with delegation, force rigid and structured guidelines of "job to be done" and "follow up and feedback" processed. Forcing the alpha and omega of delegation, usually works better while executing the work.

Trust plays a crucial role in delegation than anything. You may or may not get the outcome as expected while delegating initially even if they have right skills, tools or expectations set correctly. However trusting them completely and making sure they succeed in the attempt gives them confidence further and gradually delegations starts to work. More you trust , the foundation becomes stronger to be independent.

With regards to IT, once you've chosen your ecosystem, stick to it. Everyone brings a preference for tools based on what they have used before, so ensure there is clarity around what your ecosystem is, what systems you use, or you'll end up with multiple project management tools, multiple CRM tools and fragmented communication. Once you have started using a tool, be it Planner, CRM, Project, have regular team meetings that are driven by sharing the technology/dashboard, not a PowerPoint. Cases and Tasks assigned to an individual or team can be discussed, re-assigned if needed and progress measured. When the team know the meeting is happening and the format is always the same, they will be focusing on the cases/tasks in their name.

Offer training sessions or workshops on effective delegation techniques. Provide resources and support to help team members develop their delegation skills, such as templates for task assignment or communication tips.

Equip your team with the right tools and resources to succeed. In the IT realm, this could mean access to the latest software, project management tools, or up-to-date hardware. Offer support, feedback, and celebrate success to motivate improvement. Regular reviews to ensure ongoing adjustment and improvement.

I've read extensively about implementing a feedback culture, but I never fully grasped what it entailed or how to put it into practice. Let me share an example of how we do it in my company. After every event, like a webinar, the team involved gathers together to provide feedback to each other on the event and the tasks we completed. We follow the same process after finishing other important or less important tasks. Additionally, there are official and formal discussions between employees and team leaders. Over time, these post-task discussions become increasingly valued by colleagues and hold greater significance.

Create an environment where they can learn what is expected. Do pre- and post-meeting/subtask briefings to clarify expectations… and slowly but surely scale these down until fully delegating the task. Throwing them in the deep end all at once is seldom a good idea.

Continual team building sessions to teach, monitor and guide individuals is needed. It is not enough to instruct and walk away. Building a successful team comes from deeply investing in each member's success to learn, own and execute. Great leaders are born from great mentoring.

Delegation is an art! One should introspect find our what is the reason a person is not comfortable delegating. Could be because the person has been an individual contributor all along, does not want to fail, fear of quality of work if delegated or a sense of loss, what if ??? Make the team members understand these and get them to feel reasonably comfortable and then things will move

Accept that their way of going about the task may be completely different from yours. And that’s ok… give them the space and autonomy to find their own path. But do monitor the outcome.

Monitoring regularly, work with them might be he is scared that if he transfer tasks to team, might be he think that his job will be in crisis if they delegate. help them to understand that he can not grow until give authority, also whole project or tasks will be effected

Two things come to my mind - inefficient boss and power hungry boss. Inefficient bosses try to delegate instantly without making the team up-to-the-speed, as they themselves fall short of understanding the issue. This is a complex situation - some tips for the boss - learn the subject - understand team strength and weakness - start small and monitor passively (active monitoring after delegation is harmful) - failure is normal so make plan accordingly - give accolades on completion Whereas, my experience with strong bosses is that delegation doesn't happen not because of inefficient juniors but fear of loss of power. They need to be coached to understand delegation helps them. Giving credit to others is healthy and goes a long way.
