What do you do if your startup team is facing a complex problem?

Data-driven — Collect data relentlessly. In six sigma environments I have learnt the power (and criticality) of collecting every piece of data related to the problem. Dive into analytics, user feedback, and any relevant metrics. It's not just about having information but about having the right information. The power of data is in cutting through ambiguity.

Know fishbones? — Also known as the Ishikawa or cause-and-effect diagram, the fishbone diagram helps you visually deconstruct a problem to its roots. Start by identifying the main problem, then branch out into groups of potential causes (e.g., people, processes, technology). The real magic happens in team sessions where diverse perspectives pinpoint underlying issues that aren’t immediately obvious. I like to combine it with the "5 x why?" to peel back the layers of symptoms until you reach the core issue.

Consider implementing structured brainstorming techniques like mind mapping or the "6-3-5 method" to stimulate idea generation. Assign roles such as facilitator, scribe, and timekeeper to keep the session organized and focused. Encourage everyone to build upon each other's ideas, fostering a collaborative atmosphere where creativity flourishes. Additionally, leverage technology tools like virtual whiteboards or collaboration platforms to accommodate remote team members and capture ideas efficiently.

In this step, it's important to withhold judgment. Often, we tend to overlook those who weren't directly involved in the project, but as in the game of chess, an outside observer often has a much clearer view of the situation. After initial mapping of potential solutions, try to involve experts in that particular area, as they may provide additional insights or even alert you if you're heading in the wrong direction.

Use prioritization frameworks like the MoSCoW method or the Eisenhower Matrix to categorize tasks into must-haves, should-haves, could-haves, and won't-haves. Additionally, involve stakeholders in the prioritization process to gain diverse perspectives and ensure alignment with overall business goals. Regularly revisit and adjust priorities as new information emerges or circumstances change, maintaining agility and adaptability in your approach.

The greatest challenge of prioritization in crisis situations and complex problems is team management. A startup typically has a highly optimized and small team, so balancing day-to-day operations with time allocated for problem-solving often leads to even more issues. It's important to literally allocate resources focused on resolving the problem and to negotiate hours with specialists to be on standby. Departments need to be well-aligned, and estimates for problem resolution deadlines need to be realistic, considering the unpredictability of not having the specialist available when needed.

Try to use project management tools like Trello, Asana, or Monday.com to streamline task assignment and tracking. Regular check-ins and progress updates can help keep everyone on the same page and address any obstacles or bottlenecks promptly. Encourage transparency and collaboration among team members, fostering a sense of ownership and commitment to the plan's success. Lastly, celebrate milestones and achievements along the way to maintain morale and momentum.

During implementation, track key metrics to gauge the effectiveness of your solutions. Analyze data regularly to identify trends and areas for optimization. Encourage feedback from both internal stakeholders and external sources, such as customers or industry experts, to gain diverse perspectives. Embrace a culture of experimentation and innovation, allowing room for trial and error. Stay agile and adaptable, ready to pivot if initial approaches prove ineffective. Remember, resilience and flexibility are essential traits in navigating the complexities of startup growth.
