What do you do if your software engineering project has stakeholder management challenges?

Without understanding clear project goals and expectations from your stakeholders, your project is bound for failure from its very first day. To overcome that, there must be a clear communication channel between product owners/project managers, development team and the stakeholders. Iterative development solves just that because it creates a frequent feedback line in which the software team can share their results and welcome feedback for fast solution/adjustment.

Invite for team building activities Actively listen, to stakeholders' concerns and address them proactively. In case of conflicts or disagreements among stakeholders, facilitate open and constructive discussions to find mutually acceptable solutions. Consider involving a neutral third party if necessary to mediate the conflict. Keep thorough documentation of all stakeholder communications, decisions, and agreements. Provide training and education to project team members on effective stakeholder management techniques.

Building out a RACI chart for a large scale project with stakeholders across the business was extremely helpful to me. However, you can't create this based on your own perspective. While you may have a good idea of who should align to each role, you'll want to test it out with your project sponsors to ensure that you haven't missed anyone who's influence with others will be helpful down the road. Make sure to include a few advocates in critical "C" roles so that they can support the project and engage with potential detractors or derailers during a project's execution.

Identifying stakeholders involves recognizing all individuals, groups, or organizations who have a vested interest or influence in the project. This can include clients, end-users, project sponsors, team members, management, regulatory bodies, and any other parties directly or indirectly impacted by the project's outcomes.

One element that can get lost is the idea of a communication plan with your project plan. Regardless of the size of your project, developing a communication plan that dove tails with your project plan will keep your stakeholders informed along the way. When we rolled out a large upgrade to a software tool in my company, we planned out when we needed to communicate with consumers of the application along with message to cross-functional stakeholders. Each message hit on the needs, concerns and, where possible, excitement of the various groups and we didn't send one blanket message to everyone on the project. Aligning to the milestones in the project also helped ensure we were communicating at a good cadence.

Scope definition isn't a one-and-done activity. As a project evolves, the concept of scope may shift, so it is important to update project sponsors and other key stakeholders when scope changes. You may have timeline or budget constraints that you need to account for that will impact what you can deliver. While an agile method should catch changes as they are encountered, reframing scope is something that shouldn't be skipped. Otherwise, the expectations of stakeholders will not be met and no matter how successful the project launch is it, it will feel less successful to insiders who weren't aware of constraints.

Managing stakeholder challenges in a software project is crucial because it ensures alignment between project objectives and stakeholder expectations. Clear communication and scope management help prevent misunderstandings, delays, and conflicts, ultimately leading to a successful project outcome within budget and timeline constraints.

Conflicts are a natural part of software development because each person involved has their opinion on features, functionality or capabilities that are being built. One of the best techniques that I've employed is ranking features by various strategic and business pillars that can help to identify the most important features to add. A matrix for this type of ranking can take some of the personal opinion out of prioritization and focus on the key goals of the software (are we resolving a user pain point, will the change address a security concern, will we be able to charge more for a new add-on, etc). This ranked list of features can then become the roadmap for post-MLP (minimally lovable product) launch.

To resolve conflicts and issues in a project, I facilitate open discussions to understand concerns from all parties involved, identify the root causes of the conflict, and work collaboratively to find mutually acceptable solutions. Communication, empathy, and compromise are key to resolving conflicts effectively and maintaining positive relationships among team members.

Following a solid development process is a key attribute to delivering value and quality. One doesn't have to be sacrificed for the other. Every team will do this a bit differently, but one key component is to ensure that the team responsible for building the software understands not only the specific requirements but the business impact. The 'why' can help the development and testing team look at a feature from a new angle and ensure that they are also considering the end result. They aren't just building a widget; they are building something that someone will use for a defined outcome. Ensuring that the outcome is clear will help to guide the team when it comes to acceptance testing and eventual launch.

To deliver value and quality in a project, I prioritize understanding the needs and expectations of stakeholders, focus on delivering features that provide the most benefit, adhere to industry best practices and quality standards, conduct thorough testing, and continuously seek feedback for improvement. By aligning with stakeholders' goals and consistently delivering high-quality work, we ensure the project's success and satisfaction of all involved parties.

Software/Systems are only one piece of the puzzle People (Roles: New Roles or changes to existing Roles) is a second critical piece and finally Processes is the final puzzle piece to success If my Key Stakeholders are not thinking wholistic Change Management (ADLAR) then I may not be setting them for success Last year we had some very upset Key Stakeholders by doing a People/Process gap analysis and closing the gaps, conflicts are not only a thing of the past but we were able to turn our automations ceiling to our floor and grow from there

In addition to identifying stakeholders, it's important to consider their roles, expectations, level of influence, and potential impact on the project. Understanding their needs, concerns, and motivations helps in effectively managing relationships, communicating with stakeholders, and making decisions that align with project goals and objectives.
