Once you understand the goals, the team will be empowered to think of a totally different way of executing versus just changing small things in the process. I would run an innovation Kaizen event based on a Customer Journey diagram. This will allow the team to think about how you can solve the problems in a completely different way. Then thinking about how to apply those solutions will lead to both major and minor improvements that can be executed for short and longer term gains. Another common problem is that team efforts are seen only till finding root causes. After that some trivial solutions such as "operator training", "modify SOP" etc are taken which doesn't guarantee the breakthrough improvements expected out of a Six Sigma project.
