What do you do if your ERP project is exceeding budget constraints?

Same time its also important to make sure that you can do that with in your allocated budget. If not you should raise your budget as per the requirement. It is essential to have a better and accurate planning to over come this huddle.

As per my understanding while a company go for ERP , they tell the requirements in such a way that certain functionalities which is not needed in near future and not needed will also be added , ( Similar to a case when we buy certain products like phone , laptop or house etc we invest to all the extreme functionalities and specs which might not be needed or used ).Also as time passes technological advancement makes things easier and what we have invested thinking of future will be a loss then. According to my view , we must be able to use all the functionality that are available in the ERP , so that maximum productivity and time management can be done to the employees . Unfortunately that’s not used to its extend by many of the firms.

Key management and persons responsible for an implementation or managing ERP need to consider a few things: - Are all of the ERP modules necessary, i.e. accounting modules? Are you going to need to spend time mapping your GLs accordingly or is this not even necessary as you do external accounting? - Which functionalities need to be established day 1? - Which functionalities need to be implemented as the organization gets comfortable with the ERP? Focusing on ironing down critical functionalities first is key.

In the ERP project the requirements should be divided between MUST HAVES and GOOD TO HAVE. Focus on MUST HAVES and GOOD TO HAVE can be pushed back or have a workaround.

As newly certified in Agile PM??, one of the point I would do in this situation would be revisiting the requirement log/ needs list/backlog/blueprint and together with key stakeholders from the organization covered by the project scope decide what is really MUST HAVE and reduce the scope to current budget constraints, find workaround. In my opinion it is crucial to work and prioritize as a one project team. Otherwise it wouldn’t work. Of course there is one person or governance body to take final decision on scope reduction. Also, if the scope was cut down to bare must have legal, statutory and tax requirements - then the work to be done is even more challenging.

Presenting findings transparently and discussing the situation openly allows stakeholders to contribute alternative perspectives and resources to address the budget overrun. Complete understanding of all the business processes is the starting point for a successful ERP implementation. Engaging the top management and stakeholders is a must so as they can give their inputs and also understand the process and ensure that the implementation is in line with the expectations.

Having a realistic timeline is very important. Don't be over ambitious with the timeline and have unrealistic deadlines. Also have a contingent plan in place if the set timeline is not achievable. Delaying the project implementation is still better than achieving the deadline and making compromises on the quality of the project.

One of the key factors that cause for ERP projects to have cost overrun is doing lot of customization to the existing business processed. I would strongly suggest that customization should be done only if the process is very unique and don't have any work around (Which in most cases are). Less customization will make the project less expensive and will also make the upgrade to the newer versions very easy.
