What do you do if your deadlines are constantly slipping through the cracks?

A leader must understand the difference between cause and effect. Reactionary decisions focused on effect often turn out to be myopic. When deadlines slip repeatedly, often there is a common underlying pattern. The more rooted a leader is, the sooner one tends to pick this up. But despite all efforts, sometimes it can be hard. Consultation is my go-to tactic at these situations. I try and have both open forum discussions and one to one talks, especially with members of the team that might seem disengaged.

Identify your daily MIT: the most important tasks! Your MIT list should be less than five things; anything greater sets you up for unrealistic goals. However, if you are done with your daily MIT and continue advancing other priorities, hallelujah! But we do NOT want the opposite: you create a list of 10 things, only finish 5, and feel like a loser. That's not helpful. Don't set yourself up for failure. Do a brain dump and write down all the tasks! Don't let those thoughts bounce like ping-pong through your head. Rest them on a piece of paper, assign an estimated time of completion, and prioritize. Now you can split a list of 10 things into 2-4 tasks per day. You will be done by the weeks' end and feel like a champion!

I will relook how I organize my goals and tasks, and whether I have been prioritising my time correctly towards time-sensitive tasks. I've seen timelines taken up under pressure from the management and causing a huge dissatisfaction among the executioners. No matter how much you try to prioritize, continuous work pressure of the task will increase the to-do list. Your BAU will always get sacrificed due to increasing pressure from the management resulting in major failures including compliance, Audits, clients, etc Thus, I believe the key to success is Management 101, SMART Goals.

A fool with a tool is still a fool. Tools need to improve delivery. If the environment, relationships and realistic management aren't in place it does not matter what tools you deploy. Tools don't fix things, they make functioning things better.

In Agile, this is called a "retrospective". Taking the time to review what went well (as expected), and what did not is an important personal and business value. Being transparent and open with yourself and the business creates a mindset and process for improvement. It's often a business culture issue. If transparency and honesty are treated punitively, then continuous improvement may not be possible. If transparency and vulnerability are accepted as a part of the improvement process, you stand a lot to gain both personally and in business performance.

After a deadline has passed, whether it was met or not, take time to reflect on what worked and what didn’t. Use this information to adjust your strategies moving forward.

I moved from Waterfall to Agile a few years back. One important lesson I learnt, to manage the prioritisation of tasks on project was to 1. manage a product backlog with a MuSCow prioritisation: Must, Should, Could. 2. track the velocity of the team/work to plan better the next iteration 3. communicate, communicate, communicate. It can be ok to have delays, it's not ok for people around you not to know you're experiencing difficulties. Vulnerability/transparency always pays off.

I always include wiggling time because my deadline isn't always someone else's deadline. So to prevent solving the issue over night or weekend, I make sure there is time left, which can also be used as an extra reflection moment and quality check. Making it beneficial for all involved.

When starting to work with teams, I use to talk about their situation int he first place and link the review to the Stacey matrix. The Stacey matrix is defined by 2 dimensions in terms of degree of clarity on 1. What is the problem / solution to be delivered 2. How to deliver it. If both dimensions are very clear, a standardized approach is suitable with tracking times and resources spent, Kanban and bottleneck analysis (Theory of Constraints) If one or both dimensions are rather unclear, that's where agile ways of working - for teams or at scale - come into play: Learning in short cycle to create more clarity and get closer to a "standard" approach.
