What do you do if virtual collaboration hinders the decision-making process in IT Strategy?

More often than not, virtual collaboration failures are a fallout of bad practices- no proper RSVPs, no-show in the last minute, no clear agendas, dropping off of people from meetings before followup actions are drawn which hinder quick TATs on actions,lack of regular cadence meetings and action tracking, lack of trust and hence ownership etc. IT strategy meetings are too important to leave them to virtual collaboration alone. A hybrid collaboration mode with a clear roadmap on planning & execution will help.

I believe that not all interactions lend themselves to virtual collaboration equally. Specifically, in my direct experience, strategizing requires exploring what-if scenarios, discussion options and their impact, so it benefits a lot from personal interaction.

Break Large or complex decision-making into multiple sessions to effectively manage and reduce challenges. Practice decision hygiene - Call key decision-makers only after pre-work. Break complex decisions into parts, conduct individual independent data gathering, assessment and gather baseline data from comparable prior decisions ensuring key decision-makers are independently informed in advance. Document the decision aliging all team members covering rationale behind decisions. Eg: code reviews in software development

It's essential to address the root causes, virtual or on-site is just a format of a collaboration. I would start with 1. Communication channels assessment - what are the tools the team is using? Slack, mail, MS Teams? Multichannel might create space for communication noise. 2. Clarity in roles, duties, responsibilities 3. Setting clear objectives and deadlines 4. Effective regular meetings to review the status and progress made, resolve open topics and conflicts 5. Set transparent decision making process, especially if multiple parties/stakeholders are involved, consider use of frameworks such as SWOT, cost/benefits analysis Also hybrid model should be considered until things settle and the team absorbs/adopts the practice and habits

A logical second step would be to influence those ideas to an IT Strategy leading from behind.

I see three points that I would ensure to ensure a high level of engagement in the decision-making of it strategy processes: 1. No politics. It is worth picking up the stakeholders in 1-1s in advance and making sure that everyone is working in the same direction. 2. Camera on and all remote. If some of the decision-makers sit together in one room and the rest remotely, this creates an uncomfortable dynamic. Everyone should participate with their computer and everyone must switch on the camera. 3. Communication is king. Regularly ask whether everyone has understood, point out the impact if necessary and address even the smallest misunderstandings.

Disengagement can derail even the most meticulously planned IT strategies. To combat this, it's essential to foster active participation from the team. Set clear expectations for involvement and incorporate interactive elements like polls and brainstorming sessions to keep everyone engaged. Facilitators should also focus on including all participants, especially the more quieter ones, ensuring every perspective is heard and considered. I've found that distributing pre-meeting materials helps prepare participants effectively for upcoming discussions. In my opinion visualisation of the decision making process is the first step to gravitate towards a common understanding. This is an anchor, wireframe of a process if you like. Picture paints a thousand words - louder and clearer, to everyone who wants to see and listen. I’d expect the facilitator(s) to create a mind map/context diagram to understand what are the essential components of the “decision outcome”, who are the true decision makers, consequence of decision paralysis and what are the “definitions of done”… Once all these laid out on a diagram, there will be transparency on the decision making process as all the decision makers will have similar degree of understanding of the circumstances…

Regular one-on-one virtual coffee chats can create a more intimate space for open dialogue and mutual understanding. Also, incorporating team-building activities that are not work-related, such as virtual escape rooms or trivia games, can enhance camaraderie. Each initiative reminds me that trust is less about proximity and more about purposeful engagement.

One thing that I added more value is to bring the team once in a quarter for offsite and build the bond with the team to establish the trust. Make this offsite more interactive and informative. Make the offsite as an opportunity to learn about the personal side of the teammates through facilitating games and other fun initiatives. Offsite meetings are a great place to test the water of major initiatives and uncover new ideas. Productivity will improve significantly after the offsite.

Consider asynchronous tools like shared project boards or video updates that allow team members to contribute at their own pace. Communicate the same message in multiple channels to reach everyone instead of asking them to adapt to you and your preferred communication channel.

Therefore, incorporating regular in-person meetings into the collaboration strategy can help mitigate the limitations of virtual communication, foster stronger team dynamics, and enhance decision-making effectiveness within the IT Strategy framework.
