In my experience the prioritization of deliverables is not a simple case of bigger is always better. Yes, some early impactful features will provide validation and entice the customer to remain committed to project completion. But while the development team is putting on a show for the customer, the best approach is to start gathering up all the myriad of little things that in sum will be the backbone of the product and prioritize them as well. You prioritize according to engineering principles. Other logistical issues such as cost, risk and dependency are often in conflict with engineering priorities. And this is why the role of Technical Project Manager exists. Someone has to be the bridge and coordinate to keep everyone happy.

I think traditionally, this was an after-hours activity among the team over a nice meal and some drinks. Most people on a project already know what went well and what failed and they know their part in it. A retrospective meeting, in other words, is not something that has been formalized in the past because everyone already desires it and typically it happens at the end of the work week. Or it should, but in the more sterile and detached world that IT workers sometimes find themselves in, it does not happen. Or rather, it does happen, but the business people on the project are not included. This is the reason to formalize the retrospective. So that *all* stakeholders can be gathered together, both business and engineering.

Measure collaboration, team morale, and adaptability to change. Acknowledge and celebrate small improvements, incremental gains, and rapid learning cycles. Don't just track task completion. This is a tricky one. First , we need to define what is innovation. Is it doing something radical that saves your time compared to what we did previously? are we simply calling anything that is not maintenance or operations , as an innovation. For example, are we calling every new feature as an innovation? Also, the way to measure needs to be qualitative rather than quantitative. Number of innovations is just speculative, what we need is measures like effort saved, budget saved etc.

Innovation and impact in the same sentence are already complex enough, but add to that "Extreme Programming," and the question becomes more challenging.
