In some of the consulting assignments of similar nature, we supported our Clients by addressing the following two areas: 1. Category innovation assessment: which is an outside-in view of the key innovations/ creativity adopted by the supply market. This may include any best/ next practices in product/ service design, delivery, manner of engagement, sustainability or anything else. 2. Focus group with End users groups: At times such interactions help understand key areas where the creativity/ innovation could be most critical. Identification of such needs, trends/ developments could help procurement to prompt the supplier to incorporate those capabilities in their service delivery.

Before renewing contracts, figure out what you want and expect. Take a good look at your current deals, see what's working and what's not. Align your needs, goals, and values. Spot any issues and find ways to improve. Tell your suppliers what you're aiming for and check if it matches their abilities. Work together to negotiate fair terms and document everything clearly. An overcautious person in the procurement department can also be a procurer's downfall, as some very good suppliers do not yet have any certificates to show because these companies are just starting out. why experience and expertise can take precedence over certifications. Because there is a lot of capital behind a supplier, that does not mean that they can act as flexibly as a medium-sized or small business. It often turns out that small businesses have to solve the problems of larger ones when buyers are no longer satisfied with their current provider and have to look for alternatives as quickly as possible.

Not all suppliers can be expected to provide extraordinary value. Some suppliers may be a commodity play while other critical suppliers should be identified early on as drivers of innovation and then managed as strategic partners. A disciplined approach to supplier relationship management is required to separate the squeaky wheels from the strategic relationships. Disproportionate resources should be allocated to managing suppliers from whom we expect to extract extraordinary value. Ironically, this would require not only good communication with our external partners (vendors) but also with our internal partners.

If supplier performance is being managed via scorecards, then think of how best to analyze supplier performance data to drive meaningful discussions. 1. Performance vs expectations- on a 5 point scale is the supplier at a 3 or better 2. Trend analysis- is the performance better this period than previously 3. Peer analysis- is the supplier performing better than others in the category 4. Consistency analysis- is the supplier underperforming with a particular business unit or geography 5. Gap analysis- ask critical suppliers to score their own performance and explore where their self assessment is not in alignment with that of your internal stakeholders

There are several win-win ways to reward suppliers for driving innovation as strategic partners. Besides performance based monetary incentives, consider incentives that would enhance the supplier’s brand. Consider brand partnerships that are beneficial to both brands. Remember those stickers on laptops that said “Intel Inside?” Also, access to key executives could be another incentive. Providing select suppliers access to the Chief Innovation Officer or Chief Technology Officer or head of product development could be a win-win for both parties.

In my early consulting days, rather than drive procurement savings through competitive negotiation, we conducted strategic supplier workshops (similar to what Luciana Mayr suggests above) that gathered cross-functional teams from both buyer and supplier to collaborate on taking cost out of the relationship and introducing innovation and continuous improvement. I was always floored by the results that can be achieved!

Supplier innovation rarely comes from a renewal, unless the original contract was designed to acquire it in the first place. If you really need supplier-driven innovation and haven't received any compelling proposals from the incumbent(s), consider an RFS rather than an RFP to recompete the work, clearly articulating your unmet business needs, setting guiderails, and seeing how well any incumbents and new bidders can solve your problem. This takes a higher level of procurement maturity than the standard RFQ or RFP approach but done right it drives real innovation.
