What are the best ways to avoid conflicts when collaborating on an animation project?

I’ve worked as an artist/supervisor in production since 1991. The one key phrase I’ve always used to preface any ideas put out to the collaborative working environment: ”Wouldn’t it be cool if…?” Works wonders. Mainly because it automatically asks the receiver to be open to imagine something new. Not just insisting that your idea is the only possible solution, invites the receiver to expound on the topic and be creative with you. They may take your idea and make it even better. Not everything is about schedule and deadlines. Blindly grinding away on a bad concept can make it languish in hell forever and be more expensive in the end, unless we find ways to communicate about how to make it great.

An excellent boss once taught me to, “always consider first that you may be wrong.” When asked why you’ve made a decision, you should offer a full explanation regardless of the position of the asker. And on the other side, time must be taken to listen before responding. Everyone on a team deserves an opportunity to question plans - and question plans based on the logic used to form them. It may be uncomfortable in the short term, but it helps prevent quiet tension from rising to a boil. Besides that, I’m still learning from folks in the first months/years of their careers who’ve found better solutions to a problem than I did.

As a current motion designer in the B2B industry, it's important to keep this in mind: The scope and goals aren't always served on the silver platter. When this happens, I recommend defining the expectations with your team and setting an internal goal for the project (e.g. potential revisions, shifts in deadline). This will help the team stay vigilant until further information has been clarified by the client. A example of this happened when we as a studio were to develop a 2D animation project for a client which demanded very sharp and crisp edges during our early days. Clearly, a vector based animation software like toonboom will be ideal for this. Guess what we went forward to animated it over 70 percentage of the project in a bitmap based programme (tvpaint). Nothing is wrong with Tvpaint( our most preferred tho). Your guess is right, we had to vectorise all the animation in toonboom harmony for it to be fit for purpose. Lesson well learnt. Always use the right tool for the job.

I treat animators like actors who have incredibly specialized talents that must not be squashed with notes on a first pass. We discuss the intent of the scene, basic blocking and identify the main emotional beats we need to hit, but after that I want them to be free. It’s very important to let an animator put their own character and flair into an idea too as long as it remains true to the character. That is why I cast my animators based on the character they are bringing to life whenever I can. Sometimes that is a luxury. Other times, it is a necessity.

A funny way of thinking I’ve learned from scriptwriting also applies to other creative processes. A scriptwriter (creative or marketer) may feel inclined to control every movement, word, thought, or behavior by briefing them to the actor (collaborator) As a result, the acting (creative process) becomes forced and stiff. Creating room for the actor (collaborator) to add their part of the expertise to a project will almost always pay off. Many of the best movie one-liners and scenes were unscripted.

Everyone in animation is extremely hard working and has an overactive imagination - you want to hear every idea the team has, no matter how outlandish. Not every idea will work as pitched of course, but discuss why it's not working. Discuss why it doesn't fit the characters, situation, or the themes at present. And then, discuss how can we take the core of the idea and incorporate it elsewhere / some other way. If we work together, every idea (whether ultimately used or not) forces good conversation and makes the project stronger.

More times than you can imagine things do not always go as it’s meant to happen. Also everyone in the team will not always see things the exact same way. Having a very flexible approach to noticing when a problem presents itself and most importantly finding a way to solve it is a key factor to a successful project.

However, I would add that sometimes, despite best efforts, misunderstandings may occur, and it's important to address them openly to maintain a healthy working relationship.

The first trick in my bag is to start early-on with constructive-only feedback sessions, everyone will be ready for the “blow” and it trains the team to be more comfortable with being honest with each other. If you’re in leadership, include your own work in the session, (and be critical of it). The second technique is to make sure the team learns to ‘carve’ the work they are reviewing into what works and what doesn’t - rarely is work holistically problematic - it makes the process a little more cerebral and less emotional.

On receiving feedback, don’t take it personally. Always be aware that the project is objective, and while all creative opinions are part of the critiques, having situational awareness of your emotions is critical.

Consider thoughtfully: Reflect on the points, even if you disagree. Thank the person: Appreciate their willingness to help you grow.

I don’t think there’s anything wrong with harsh feedback. Sometimes a project requires some gas on the fire. Deadlines can loom and I’ve definitely felt complacent in studios, and the harsh, BUT honest feedback from a supervisor kicked my ass back into gear. I was able to learn, and execute because of this tough love method. I still believe constructive feedback is preferred, but at times this can benefit artists and production schedules.

Compromise and adaptation are vital to avoiding animation conflicts. Be flexible, adjust plans, and listen to teammates' suggestions. Early communication, realistic goals, and empathy for different perspectives all play key roles in navigating changes and preventing rigidity. Remember, compromise can lead to a stronger final product!

We all might secretly hope our first ideas are gold - and often there's an unfiltered purity to them - but we also know they need work. This is true of every iteration. Even draft 100 can be better. If you want your project/story to be the most impactful (and yes, even the most personal), you have to listen to your team's ideas on how to make it better because they are the first audience. They're seeing what they connect with and what doesn't work - and they're professionals who have ideas on how to fix it. It all goes back to establishing the theme or message we're driving towards, but once you do that, you'd be surprised at how others can convey that message (the one so personal to you) even better than you did with the first version.

One thing I was told ages ago was to celebrate the successes of your colleagues. That means in AND out of the studio. You earn respect, and even lifelong friendship through this way of thinking

Even after putting in place steps 1 to 6, conflicts will still happen on an animation project. And it usually is something unforeseen. So when conflicts do arise stay calm, listen to people and be nice. If you do this conflicts will resolve and people will want to work with you.

Work with good people. If that isn’t possible find the good people on your project and support each other. if we are persistent, enough good people can slowly weed out the bad ones. make good art because you love it and the world deserves it. make mediocre art when you need money to survive.
