There are companies today that manage their demands through the software at the front-end systems. Some are using the sales data to develop auto replenishment programs. while this type of replenishment can benefit there are draw backs. For example: if the holding power on the shelf isn't sufficient to hold at least 50% more product than the shipping case, you are going to create inventory issues with "piece" cases backing up in the back room. I have always been an advocate of proper training on the order systems available. If the person ordering replenishment isn't spending the needed time closely checking each section and ordering what is needed every order you are again going to have OOS issues. OOS = lost sales.

Use a system like SAP and set up MRP using real sales trend data to set up just in time delivery. Once material arrives, there needs to be a system to ensure that it hits the sales floor immediately keeping outs to a minimum.

The Store Manager must daily walk every aisle of the store including perishables looking for OOS items. Determine whether the items that are out were due to poor ordering, or a warehouse issue. Either way corrective action must be taken to correct the problem. The answer may be the shelf "holding power" is insufficient due to seasonal demand, sale pricing, couponing, etc. regardless corrective action must happen. For example, if the shelf will hold only two cases and will run out before the next delivery order additional back stock to keep the shelf full until the next truck. another solution may be to review the holding power on the shelf, build a display to take the pressure off the shelf. In the supermarket industry OOS is the worst possible scenario. As mentioned above proper ordering is the key. You can have the best software available but if the associates responsible for maintaining the inventory (full shelves=zero OOS). aren't completing their job properly sales suffer. Ask your customers how they feel when they come into your store for a specific item only to find it unavailable. Perhaps they will come back, do you want to take a chance on losing a customer?

Taking the time as a Store Manager to train the staff is one of the most critically important things, they can do to ensure the store is not only properly stocked but teaching how to order and how to stock can deliver exceptional sales and decern which employees are going to be able to advance in the organization. When the Store Manager personally trains the clerks on ordering methods, stocking to the front of the shelf, paying close attention to OOS, not stocking over the tags (incorrect product placement), proper handling of the merchandise, they will find the sales levels moving on a strong positive trend. Getting the products to the store is the 1st step. Getting the perishables to the coolers or freezer is critical. I have seen many stores with deliveries of Produce and Frozen food stacked on the sales floor for too long before being worked. You've got to train the staff on the importance to getting it to the shelf in a timely manner and properly rotated to ensure freshness. Inventory software is useful to getting the proper products delivered. The employees are the link between the software and the sale. You've simply have to ensure proper training.

A typical supermarket can carry up to 20,000 SKUs in the grocery department alone. In an effort to bring the point home to our stores, I once implemented a program whereby the Store Directors were required to walk the entire department and "count" the OOS. Talk about an eyeopener! After the doing this a few times we found the number of OOS reduced by as much as 90%. The result was a dramatic increase in both overall sales and specifically the SPC. When the store management recognized the problem, they immediately assigned training time and procedures to ensure the issue didn't reoccur.
